Every exec talks about ARR.
Almost no one talks about the quality of that ARR.

Here’s the insider distinction:
Recurring revenue compounds.
Re-occurring revenue does not.

Recurring = predictable.
Re-occurring = volatile.

The chart below from Winning by Design makes this painfully clear.
It shows Sales & Marketing spend required to drive $1 in Net New ARR over nine quarters across several SaaS companies.

And there’s a pattern you can’t ignore:

1️⃣ Efficient companies don’t “buy growth” - they earn it.

Some teams (BILL, TENB) swing wildly quarter to quarter, spending up to $3–$4 for every $1 of ARR.
Others (BSY, QLYS, ADBE) stay tight, stable, and predictable.

Predictable expansion = stable cost.
Hero-driven selling = expensive chaos.

2️⃣ Same growth rate. Completely different efficiency.

All companies shown are growing 10–11%, but their efficiency curves are NOTHING alike.

Why?
Because growth rate doesn’t explain efficiency - your GTM model does.

Teams with usage-based triggers, automation, and product-led expansion compound.
Teams relying on re-occurring big pushes burn cash.

3️⃣ Stability is the source code of compounding.

The most efficient companies show:

Low quarter-over-quarter variance
Consistent S&M cost per ARR dollar
High forecastability
GTM motions that scale without heroics

This is what compounding looks like in practice:
Spend stays stable. ARR grows. The machine reinforces itself.

4️⃣ The big spikes (like JAMF’s) are warning signs.

These are classic indicators of model fragility:
One-off deals, push-driven quarters, rep-led heroics.

It pumps the number…
But it breaks predictability.
And without predictability, nothing compounds.


The takeaway:

Predictability → compoundability → scalable growth.
If your Net New ARR relies on people instead of systems, you’re not compounding - you’re re-starting every quarter.
