You’re too quiet to go far in your career


I used to believe that about myself for years.

Not because it was true, but because of the kind of feedback I kept getting:

“You need to speak up more in meetings.”

“You don’t seem part of the group.”

“You’re too quiet.”

“You need to show more personality.”

None of it ever came with support.

No one showed me how to speak with confidence.

No one taught me how to handle group situations or communicate under pressure.

Just vague criticism that slowly chips away at your self-belief.

And because I didn’t know any better at the time, I internalised all of it.

I genuinely thought my personality was the reason I wasn’t progressing.

I thought louder colleagues were simply better suited for leadership.

I thought something was wrong with me.

Eventually, I hit a point where I was tired of feeling small in rooms I had every right to be in.

So I decided to change things.

I invested heavily in my own development.

I rebuilt my confidence one uncomfortable step at a time.

I learned how to communicate in ways that matched who I am, not who I thought I needed to be.

Fast forward to today and things look very different.

I’ve now coached over 400 introverted professionals, many of whom have moved into senior roles, director positions, and received promotions worth 15k to 60k.

I’ve trained global teams at some of the biggest companies in the world. (Crazy to think I used to struggle to say a word in meetings)

Sometimes the only difference between staying stuck and moving forward is having someone beside you who has lived the same struggle and knows the way out.

One thing I used to hate about myself at work,but I was so wrong.


I always felt like an outsider around people.

If I went to grab a drink of water and saw people chatting, I’d avoid it. Even if it was just one person there.

I genuinely believed I couldn’t lead unless I changed my personality.

Corporate teaches us that to progress, you have to be a certain type of person.

So if you’re in a leadership role now or hoping to move into one, you’ve probably got into the habit of wishing you had a different personality.

Every time you’re around people, you catch yourself thinking:

“Am I interesting enough?”
“Do I have the personality to lead?”
“Should I be speaking more?”

I reached a point where I decided something had to change. It didn’t happen overnight. It took years of deep work to finally start accepting my personality instead of constantly trying to change it.

Ten years later, I’ve worked with over 400 clients in my Introvert Career Accelerator program and trained 47 teams across some of the world’s biggest companies.

Ever walk away from a meeting replaying everything you said?


Wondering if you sounded awkward.

If people thought you were too quiet.
If you should have said more or less.

That used to be me after almost every interaction at work.

For years, my confidence was tied to one thing: How people reacted to me.

If I got a nod or a smile, I’d feel good.

If someone looked distracted or gave nothing back, I’d start to internalise it. 

The problem was, I was trying to build confidence on something I couldn’t control.

You can’t control if someone is tired, distracted, or just having a bad day.

You can’t read their mind.

But I was acting like I could and basing my self-worth on it.

So I stopped.

Instead of asking, “Did they like me?” or “Did that land perfectly?”

I started asking, “Did I show up?”

“Did I speak when I wanted to?”

“Did I stay true to what I meant?”

Take confidence from the fact you did the thing, not from how others reacted.

Control what you can control.

The 4 biggest challenges introverts face at work

And then never being seen any other way

Harshini was already doing well in her career.

Years of experience.
Consistently delivering.

The person her team could always count on.

Like she’d hit a ceiling that had nothing to do with her skill, and everything to do with how she came across.

She told me she’d sit in meetings with ideas she knew could move things forward, but the moment she went to speak, she’d freeze or get interrupted.

She’d second-guess every word.

Manager: “You’re too quiet. We need to hear more from you.”

Then the next meeting comes around.

I go to speak.

Someone interrupts me.
My manager says nothing.

I leave feeling frustrated and self-conscious.

Because when you’re naturally more introverted, it’s not that simple to just “speak up.”

It takes time to process your thoughts, to form what you want to say and by the time you’re ready, the moment’s already passed.

A much better approach?

Have a word with the people who constantly interrupt.

It still amazes me how this cycle continues , telling quieter people to speak more, instead of asking louder ones to listen better.

When I worked in corporate, I used to wish someone would say things like this to me


“Daniel, you don’t need to talk over people to make an impact.”

“Your calm presence actually helps the team think more clearly.”

“I can tell you’ve thought this through, take your time.”

But no one ever did.

Instead, I’d hear:

“You need to be more confident.”

“You should speak up more.”

You’re in a leadership position, but still terrified of speaking


You wouldn’t believe how common this is.

Almost every leader who comes to me says the same thing in their first session:

“I’m doing well in my career, but the moment I have to speak, everything falls apart.”

I was speaking with a marketing director recently.

On paper she was thriving.
Ten years of experience.
A strong track record.
Trusted by her team.

But she told me that any time she had to speak, her stomach flipped.

Speaking in meetings made her overthink every word.
Being put on the spot made her completely freeze.

Leading meetings felt like she was performing instead of leading.

Speaking to senior stakeholders brought out a level of anxiety she didn’t even recognise in herself.

Even sitting in a group with her own colleagues made her feel tense and on edge.

And this is what most people never understand about leadership.

Many are promoted because of their technical strengths.

But once you reach senior levels, it’s no longer just about what you know.

It becomes about how you communicate what you know.

You need to influence people.
You need your voice to carry weight.

You need to speak in a way that makes people trust you and follow your lead.

And when speaking doesn’t come naturally, you start doubting yourself.

You start wondering if you’re even cut out for leadership.
You tell yourself everyone else finds it easier, so maybe the problem is you.

It’s not.

Most leaders never get the support they actually need. They’re told to “be more confident” but never shown how.

I used to struggle with speaking too and it never came naturally to me. 

But once I learned how to work with my natural strengths instead of fighting them, everything changed.

Since then, I’ve coached over 400 leaders and run workshops for some of the biggest companies in the world.

Rehearsing what you’re going to say in a meeting, then someone else says it first.

Feeling your heart drop when your manager says, “Let’s go around the room.”

Leaving meetings mentally exhausted from constantly thinking, “Should I have spoken more?”

Knowing you have good ideas but struggling to get a word in when the louder voices take over.

Avoiding the small talk before meetings because you never know what to say.

Doing incredible work quietly and watching others get recognised because they talk about theirs more.

Feeling guilty for wanting time alone after a busy day of back-to-back interactions. 

This was my daily experience.

Manager: “You’re too quiet. We need to hear more from you.”
Me: “Ok, I’m making an effort to speak more, it’s something I’m working on.”

After that conversation, something shifted.

Every meeting suddenly felt like something I had to pass or fail.

I’d walk in with one thought looping in my head:

I need to speak today.

And that pressure didn’t help.

It made everything harder.

Instead of listening to the conversation, I was rehearsing sentences.

Trying to predict the right moment.
Trying to sound confident before I even opened my mouth.

The more I pushed myself, the quieter I became.

There’s one meeting I remember clearly.

Just a small weekly catch-up.Five of us.
Nothing intense.

Someone brought up an issue I had been working on.

I knew the answer.
This was the moment I’d been waiting for.

As soon as the room went quiet, I felt that familiar rush of heat.

My mind froze.

I could feel eyes on me, waiting for me to speak.

And instead of getting the words out, I hesitated.
Just for a second.

Then someone else jumped in.

Took over the point completely.

My manager didn’t say a thing to make space for me.

I didn’t speak again for the rest of the meeting.

Walking out of that room, I felt exactly the same way I had a hundred times before: Frustrated, annoyed at myself, and tired of feeling like I was falling behind because my brain didn’t work as fast as someone who talks without thinking.

That was the moment I knew something had to change.

So I swapped the sentence in my head.

"I need to speak today"

became 

“I’d like to speak today, but I don’t have to.”

I know from experience, the more pressure you put on yourself to speak, the more anxiety you create in your body, which prevents you from speaking.

Manager: “You need to show more confidence in meetings.”
Me: “Okay, I’ll try.”

So I prepare twice as much as everyone else.

I plan what I’ll say.
I even rehearse it in my head.

Then the meeting starts.

I go to speak, but someone louder jumps in.

They make their point, everyone nods, and the conversation moves on.

I sit there thinking, What’s the point of even trying?

The problem wasn’t that I lacked confidence.
It’s that confidence looks different for everyone.

For some people, it’s speaking first.

For others, it’s taking a moment to think, then adding something meaningful.

But in so many workplaces, we reward whoever talks the most, not whoever adds the most value.

If you really want to build a confident team, stop telling quieter people to “speak up”

Start creating space for them to be heard.
