When “Psychological Safety” SHUTS DOWN leadership.

A CEO sat in front of me and said, “I’m frozen.”

Not defensive.

Not dismissive.

Genuinely unsure what he was allowed to say anymore.

A comment he’d made, with no malice and no intent to harm, had been labelled a breach of psychological safety.

No one could clearly explain how.

Just that it felt 'unsafe'.

Then HR panicked.

Not because harm had been established.

Not because there was a clear framework being applied.

But because the words psychological safety had been raised.

Fear took over.

Process stalled.

Leadership stopped speaking.

And just like that, an entire executive team was effectively shut down.

So let’s slow this right down.

Psychological safety is “a shared belief that the team is safe for interpersonal risk-taking.” - Amy Edmondson

That means safe to speak up.

Safe to disagree.

Safe to challenge ideas.

It does not mean freedom from feedback.

It does not mean protection from accountability.

And it does not mean leaders stop leading.

Here’s where organisations get into real trouble.

They fail to separate culture from injury.

If there is a genuine psychological injury, that belongs in a formal WHS and legal framework.

If there is not, it remains a cultural and leadership issue.

When those two things are blurred, HR moves into fear mode and leadership freezes.

And something else happens.

When psychological safety is used to shut down feedback or block difficult conversations, it actually undermines psychological safety for everyone.

Because when everything is labelled unsafe, real risk gets diluted.

Real harm becomes harder to identify.

And people who genuinely need to speak up lose credibility and protection.
Healthy cultures require two things at the same time.

Psychological safety so people can speak.

And resilience so people can hear.

You cannot remove one without breaking the other.

Psychological safety is about voice, not veto.

It is meant to enable brave conversations, not stop them.

And leadership is not the enemy of safety.

It is one of its conditions.

After an experience-rich corporate career, including a pivot from stockbroking to law school, I leapt into entrepreneurship by purchasing an existing, tiny (6x6m2) cake store in Balmain, NSW. Why a cake store? After investing a small fortune in a low-quality wedding cake, I identified an untapped gap in the market for a top-end cake retailer supplying custom-designed celebration cakes.  

Equipped with a blue ocean strategy and no prior knowledge of the cake industry, I turned a little-known cake store into a 7-digit, #1 nationally and globally recognised brand. Dubbed “Queen of Cakes” and “Cakemaker to the Stars,” I built a Rolodex of megastar clients including Nicole Kidman, Keith Urban, Molly Meldrum, Celine Dion, Rihanna, Katy Perry, John Travolta, and Lady Gaga. 

My world-class one-of-a-kind edible art forms crossed international borders throughout Australia, Europe, the United States of America, and South America. I also starred in a Planet Cake TV series―one of the 1st baking reality shows ahead of MasterChef and MKR―airing in 30+ countries by BBC.

This has been my experience for decades.

It is the most powerful leadership tool I use.

And I still cannot believe how rare it is.

In The One Minute Manager, Ken Blanchard makes a simple point.

People repeat what gets noticed.

One minute of specific, genuine praise reinforces the behaviour you want repeated.

It builds trust faster than workshops or frameworks.

It signals respect, attention, and care in real time.

Praise does not need ceremony or perfect timing.

It needs precision.

Not “great job.”

But “That decision you made today reduced risk for the team. Thank you.”

In high-pressure environments, praise is often replaced by urgency or silence.

Yet it remains one of the simplest ways to lift performance and accountability.

I have seen teams change when this becomes a habit.

I have also seen how absent it is in many workplaces.

So I am curious.
