Innovative AI-informed Ad Creative For 8-Figure DTC Brands | Founder of NSY

October was my agency's biggest revenue month ever by far

As we've scaled the team to double digits, I've learned 3 things about agency growth that nobody talks about:

1. People x Systems = Product Quality

For e-com brands, product quality is an 80/20 for growth

Good marketing can get you started, but you can’t scale a shi**y product

For agencies, your product comes down to two main things:

→ The people
→ The systems you have

If either side of that equation is weak, your product is weak

So I've completely shifted how I think about hiring:

- Always be in the market to hire A-players (even when you're not hiring)
- Pay 20-30% above market for the right people
- We grow into great hires, not the other way around

Great hires will continuously rebuild your SOP and systems without you even needing to be there

That's how you solve both sides of the formula

2. Obsess over what clients actually need (not just what they ask for)

Identify what clients actually need to grow, then build everything around solving it

Right now, due to Andromeda, our clients need diverse creative at scale

Not just "more ads"

This is a massive problem they aren’t good at solving themselves

So we've optimised everything in the company to solve it:

→ New creative systems
→ Team training calls around Andromeda
→ Updated team structure
→ New workflows

Become world-class at solving the specific problem that actually moves the needle

Don't just solve for what clients think they need because they likely do not even know what they need

Then find the 80/20 of that and communicate it clearly

3. Client LTV is the most important metric (but it's a lagging indicator)

These 3 points are actually one system

Great people solving the right problems = high LTV

But here's the thing

You need great people operating great systems

Systems alone don't work. People alone don't scale

You need both

Without hiring A-players and solving the right client problems, clients won't stay

Without clients staying, you don't have the revenue to hire better people

But when you do have high LTV, you can afford to hire even better people

It's a loop.

→ Great people + great systems = solve real client problems
→ Solving real problems = clients stay and grow
→ Clients stay and grow = high LTV
→ High LTV = budget to hire even better people
→ Better people in better systems = solve problems at higher scale

Each part reinforces the other

Now we're doubling down on all three

"This is clearly an ad 💀" comments kill podcast-style ad performance

We've had 5 brands reach out in the last 4 weeks asking for podcast-style ads

With Andromeda, these brands want creative diversity

Podcast ads are one of the clearest ways to add format diversity to your account

But they're harder and more expensive to produce than standard UGC

You really need to get everything right to avoid the “This is clearly an ad” Facebook comments

Most brands don't, and they burn $5k - $15k

Here are 3 production details we only learned after shooting our first podcast ads (and wasting money on the learning curve):

1. Using UGC creators instead of real actors

I can’t stress enough how important this is

Acting is a completely different ballgame

90% of UGC creators are just not skilled enough to act at a believable level

The quality of your ads when you take this into account is night and day. It's very, very important

Hire actors. Not UGC creators who "can do podcasts"

2. Ignoring the non-speaker's reactions

The person NOT talking makes the ad believable

→ Nodding at key points
→ Genuine surprise reactions
→ "No way" expressions
→ Raised eyebrows

Push your editor to use these reaction cuts

3. Skipping the improv round

Structure every shoot with 3 rounds:

→ Round 1: Actor 1 reads from teleprompter
→ Round 2: Actor 2 reads from teleprompter

→ Round 3: Full improv (they know the structure now)

By round 3, they understand the key points

The delivery sounds natural, not scripted

Our best-performing ads consistently come from the improv round

Get the production fundamentals right before you start testing

You launched 50 ads this month but Meta only sees 12

You think you have a lot of creative assets, but Meta does not

I’m very surprised how so many 8-fig brands don't understand how Andromeda actually works

They pay their creative agency $10k, $15k, even $20k/month to pump out dozens of ads/month

But Meta sees them all as the same ad

I know this because I got it straight from Meta's deck on Entity IDs

Here's what's happening:

Every ad gets a Creative ID when you upload it

But Meta groups similar ads under the same Entity ID

Same visual + different copy = Same Entity ID
Same product + different offer = Same Entity ID
Different creators + similar setting = Same Entity ID

When ads share an Entity ID:

→ They target the same audiences
→ They don't drive incremental reach
→ Your frequency increases

Here's where it kills profitability:

You're spending $15k/month on creative production

+ another $100k+ running the Meta ads

But if Meta sees them as the same ad, you're not scaling

You're burning budget on variations that don't drive incremental reach

What actually creates different Entity IDs:

→ Different FORMAT (UGC → podcast-style → static)
→ Different HOOK (first 3 seconds need visual changes)
→ Different PERSONA (age, setting, ethnicity)
→ Different VEHICLE (selfie → green screen → founder story)

We've tested this across millions in spend since Andromeda

The 8-figure brands I work with who are actually scaling understand this

They're not paying for 50 variations of the same concept

They're building genuinely different Entity IDs

If your agency is delivering 50 ads per month, ask them how many are actually different in Meta's eyes

Because you're paying for volume that doesn't exist

My creative strategist was absolutely pissed because their Fathom notetaker didn’t join our call

Thankfully mine did

“You need to make sure you send me that transcript ASAP”

Made me realise something about the best creative strategists I know

They're context addicts

Absolute context junkies

We just had one of the best brainstorming sessions in months, and they couldn't feed it to their Claude project

Claude or any LLM is only as good as the context you give it

They're not keeping it all in their heads. They're feeding AI everything so they can build on top of it instantly

They're hoarding context like their life depends on it

→ Every top-performing ad script with the full data (NCPA, hook rate etc)
→ Every call transcript gets saved
→ Every brainstorming session
→ Every competitor breakdown
→ Every Review
→ Every post-purchase survey result
→ Every bit of cohort analysis to determine who the most valuable customers are to us 

You shouldn't just dump the data though

LLMs are most effective when you document WHY things worked and WHY things didn't

With actual numbers and the creative strategist's knowledge of why it performed

When they write a script, they don't start from scratch

They build on top of 50+ data points that already know what works for this specific brand

We are starting to store everything in Airtable and Notion and connect Claude directly to it via MCP

So it's pulling from a live database of our best ads, transcripts, and performance data in real-time

Every good AI tool is just an LLM wrapper trained on specific data

The best creative strategists need 3 things:

→ Taste to know what's good and what's not (deep understanding of creative strategy before AI)
→ The ability to engineer context into their AI systems
→ Spot patterns (AI can partially do this now as well)

TL;DR

Be a context addict

My creative agency has spent 7-figures on in-feed VSLs

We've seen that they are one of the best formats I've seen to acquire new customers 

I have seen one VSL single-handedly change the trajectory of an 8-figure brand

They are extremely powerful, but to get them right is very difficult

A lot of skill and research are involved 

VSLs and Mini VSLs are buzzwords

People throw them around, but don't know the anatomy of one

Here is the 9-part framework we use at the agency:

1. Emotional Hook - Hit their pain point and tap into cognitive biases

2. Introduce the Problem - State the pain they're experiencing now

3. Agitate the Problem - Make it bigger and more urgent than they thought

4. Reveal the Hidden Mechanism - Explain the real scientific reason behind their problem

5. Discredit Alternatives - Show why everything else fails to address the root cause

6. Introduce Your Solution - Position your product as the only thing that solves the mechanism

7. Prove It Works - Show testimonials and real results

8. Create Urgency - Give them a reason to act now

9. Strong CTA - Tell them exactly what to do next

Mini VSLs convert cold traffic better than almost anything else

Most brands don't diagnose the scientific reason behind the problem

Or explain how their product is uniquely built to solve it

And how other brands are not built to solve it 

I recommend copying this post into Claude

Then feed Claude all the data about your brand and let it give you a base draft 

You can then edit and refine it to make your first mini VSL script 

Once you understand the anatomy, you'll be able to write one from scratch yourself

Here’s what is working well across all of our accounts right now

1. The Timeline Format

It starts with:

"If a [demographic] with [problem] took [product] for X days/weeks, here's what would happen"

Then you show a visual timeline of the transformation

Why it works:

→ Makes results feel realistic and tangible
→ LTV messaging built in (shows sustained use)
→ Infinitely scalable (test different demographics + problems)

We tested it with one brand. It performed

So we tested it with other brands, and it performed

2. Mini VSLs for older demographics (45+)

These give you time to build authority and actually sell

The 10-part anatomy:

→ Emotional hook tapping cognitive biases
→ State the problem they're experiencing
→ Agitate it (make it urgent)
→ Reveal the hidden mechanism (the science)
→ Discredit alternatives
→ Introduce your solution
→ Explain your unique mechanism
→ Prove it works (testimonials)
→ Create urgency
→ Strong CTA

Mini VSLs let you diagnose the scientific reason behind their problem

Then show how your product uniquely solves it

They convert cold traffic better than almost anything else

3. High-Contrast Us vs. Them Statics

Split the image down the middle

Left side: Dark, disgusting, everything wrong with current solutions

Right side: Bright, clean, your product solves everything

The key is making the contrast EXTREME

Not subtle - polarising

Forces a binary choice and makes the decision obvious

4. Problem-Solution Statics

Split the image in half

Left side: List their problems with simple icons

Right side: Image of your product with headline saying “solution”
