The Most Dangerous Line in a Pro Forma

It’s not the purchase price. It’s not the interest rate.

It’s the assumptions.

Let’s walk through a real example.

A 32-unit property is purchased for $4,000,000 with an in-place NOI of $240,000. That’s a 6% cap. The pro forma projects rent increases of $150 per unit over two years. Across 32 units, that’s $57,600 in additional annual income. The projected NOI jumps to $297,600.

At a 6% cap, the property is suddenly “worth” nearly $5 million. On paper, you’ve created close to $1 million in value.

But here’s where most investors stop thinking.

What if you only achieve half of the projected rent growth? What if expenses rise faster than expected? What if cap rates expand to 7% by the time you exit?

Now your stabilized NOI is closer to $270,000. At a 7% cap, the valuation drops to roughly $3.85 million. After all that execution, you’re worth less than you paid.

Spreadsheets rarely fail because of math. They fail because of optimism.

Optimistic projections sell deals. Conservative underwriting builds wealth.

If the deal only works when everything goes right, it doesn’t work.

How Many Units Do You Really Need?

Most people think you need thousands of units to build real wealth in real estate. You don’t.

You need 11.1.

Here is what I mean.

Start with 10 units. Not 100. Not 1,000. Just 10 solid doors bought right. If each unit nets you even $100 a month after all expenses, that is $1,000 a month in cash flow. In many markets, it can be two or three times that. More importantly, you now have equity. If you average $35,000 in equity per door, that is $350,000 sitting on paper.

That equity becomes your leverage.

You roll it into the next deal. Now you buy 20 units. Combined, you are at 30 units. At $100 per door, that is $3,000 a month. Increase rents over time, improve operations, and that number climbs.

This is where people start to see it.

At 100 units, the income is meaningful. At 300 units owned properly, you are in a different category. Even at $100 net per unit, that is $30,000 a month. Increase rents by another $100 over time and you are at $60,000 a month. 

Increase again and you are pushing $90,000 a month. That is over $1 million a year in cash flow. On top of that, 300 units at $35,000 equity per door is over $10 million in net equity.

You did not start with 300. You started with 10.

Now about the 0.1.

The extra 0.1 is mindset. It is the commitment to do 10 percent better every year. Better underwriting. Better operations. Better leadership. Better discipline. Small improvements compound just like rent increases.

Real estate wealth is not about chasing massive deals. It is about stacking solid doors, leveraging equity, and improving 10 percent at a time.

My son, Mikey, is doing his first closing on an eight unit.

Last year he said he wanted to buy a multifamily before he ran off to play rugby. A wholesaler brought him a deal. He analyzed it, committed, and now we’re closing on his first million dollar deal and he didn’t even realize it.

He bought it for $600,000. He’s putting another $100,000 into it. He’ll be all in at $700,000, or about $87,500 a door. In five to seven years, it should be worth around $1,000,000. That’s roughly a $300,000 gain. Around $37,000 per unit.

Here’s what most people would do.

They’d wholesale it right now and take the $50,000 to $100,000 assignment fee. Quick money. Instant win. Something to post about.

But I asked him a simple question. Do you want $100,000 now or $300,000 later?

His response was calm and clear. I’m trying to be wealthy, not rich.

That’s the mindset shift.

He doesn’t need to flex. He’s on scholarship. He’s not chasing jewelry or rims. He’s stacking assets. He’s choosing equity over ego.

This is what I try to teach. Stop thinking about quick cash. Start thinking about ownership. Start thinking about doors. Start thinking about where that asset will be in five to ten years.

Wealth is built by holding good deals long enough for the math to work in your favor.

Here’s the uncomfortable truth.

Most investors think war crashes real estate.
But what’s happening right now tells a more complicated story.

Look at what’s unfolding with the U.S.–Iran conflict.

Oil prices have jumped as the war threatens supply routes in the Middle East. When oil moves, the entire economy feels it.

Higher oil prices push up fuel costs.
Higher fuel costs push up shipping costs.
Higher shipping costs push up material prices.

Steel. Lumber. Concrete. Equipment. Everything needed to build real estate becomes more expensive to move and produce.
