To build a great startup, you need to move fast. Learn fast. Get the best ideas from everyone.

But this only works if people feel safe to speak up. If their opinions are actually listened to.

Here's what works for me:

Take time with your team. When you do, really slow down and be present, even when there are fires in the background.

And don't take yourself too seriously. At Cake, I let the joke be on me.

The more people depending on you, the more you need to invest in your mental health. I take this seriously at Cake. My team deserves a CEO who's not burning out, not running on empty.

I know I have unrelenting standards. So I force myself to take breaks. That's my responsibility or else something else will break.

This isn't selfish. It's responsible leadership. Your team needs you at your best, and that starts with treating your health like it matters.

Stop selling your tech stack. Start selling the outcome.

When startups say "we're AI this" or "AI that", that's investor speak, not customer speak.

Customers don't care about your technology. They care if you give them value.

And here's the brutal truth: assuming AI means magic usually delivers the opposite.

"We're an AI agent for emails." OK, who cares?

"We cut 50% of your email time without sending generic, non-authentic replies." Now we're talking.

Lead with the value you create, not the tech stack you use.

Stop forcing one culture across different countries. It doesn't work.

Here's what I learned building Cake across borders: each country has its own culture, and that's actually your advantage.

The moment we stopped forcing everyone into one mold and started asking how Australian culture, American culture, European culture could amplify our company values, everything changed.

Your values stay the same. How they show up can be different. That's not weakness, that's strength in diversity.

Stop hiring for skill. Start hiring for this instead.
