Fear motivates. There is no denying its effectiveness in getting people to modify their behavior. 

Since the beginning of time, leaders have leveraged fear at different levels, from generals to coaches to CEOs. It gets people to move. But it rarely helps them grow.

Think back to the first time someone in power used fear to get you to act. Maybe it was your boss, your coach, or even a parent. You probably followed through, but not because you wanted to. Because you had to.
That’s the problem. Fear works, but only in the short term. It delivers compliance, not commitment.

The problem is that most leaders don’t have short-term jobs. They are leading for the long term. They don’t lead for a finite game; they lead in an infinite game.

People want their manager to help them get better. 

They want feedback that’s specific, actionable, and given with care. When leaders rush through performance reviews or treat them as administrative checkboxes, it’s not neutral. It’s damaging. It signals that their growth doesn’t really matter.

Take Jennifer, for example. A year into her new role, she was called into a 15-minute performance review that wasn’t even on the calendar. Her manager, too busy to prepare, gave her a 3 out of 5 across every category because “no one under a year gets more than that.” 

She had worked hard, exceeded expectations, and liked her manager. But that review, her one chance to hear how she could keep growing, felt like an afterthought. 

If you remember nothing from today, remember, a rushed, check-the-box performance review doesn’t just demotivate. It signals indifference. And indifference kills engagement faster than criticism ever could.

Life has levels.

Think about basketball. There’s a high school starting center. Then there’s a Division I starter. Then an NBA player. Then an All-NBA performer.

Each level requires more skill, more discipline, and more dedication.

Life has levels, and so does leadership.

Unfortunately, many managers are poor. According to BambooHR, 70% of employees report that bad bosses are either somewhat or very common. Other managers aren’t bad, but they stay stuck at the same level for years. 

Moving to the next level always requires change. A new mindset. New habits. A deeper commitment to growth.

As Chris Vasami shared in our recent episode of The John Eades podcast, “For you to get to a new level, you must stay curious and get uncomfortable."

That’s the truth about leadership. You don’t reach new levels by staying the same. Said differently:

Life has levels.

It's a reminder that you and I have levels as well.  However, you will not get to new levels by doing old things.  You have probably heard the saying, "What got you there won't get you there."  You have heard it because it's true. 

If you want to rise, your habits have to rise with you.  And if you think you're already at your peak level, you're wrong. There is always another level.  But it won't come from comfort; it will come from change. 

The question I want you to ask yourself today is, "What needs to change in or  around me to get to my next level?"

Think back to a time when you grew the most in your career, where you had a visual moment of meaningful progress. Chances are, it didn’t happen in comfort. 

Matt Chandler said, “Comfort is the God of our generation.” 

Which is tough to read because, if you're being honest, you could say that you define your lives by how comfortable you are. Which makes sense because there is undoubtedly a time and place for being comfortable. However, if progress is your goal, comfort becomes the enemy. Growth and improved performance are born in repeated tension, not ease.

This is where coaching comes in. Whether you are a manager using your coaching skills or you’re a professional coach, the first bounce can be provided in four ways.  They are simple, but that doesn’t mean they are easy.  

- A question that sparks new thinking
- A truth that is grounded in reality
- A challenge that pushes something past their comfort zone.
- An encouragement that increases belief

Two restaurants. Same city, but vastly different outcomes. 

This weekend, my wife and I went to dinner with friends at a new high-end spot in SouthPark. Great company, awful experience. The food disappointing, the service was awful, and the general manager was nowhere to be found. That address has seen four concepts fail in the last seven years. This one is on the same path.

A mile from my house sits another new restaurant. Same history of failure at that location. But this time it works. The food is excellent, the service is world-class, and the general manager is the culture driver. 

Same industry. Different leadership. Vastly different outcomes. 

Here is what I would do to help turn around the failing restaurant. 

1. Deliver an excellent product or service - If you are in the restaurant business, your food better be excellent. Especially at that price point. 
2. Hire excellent people - Stop hiring friends, hire based on values.  Define what's most important and don't settle for people who don't align. 
3. Create a culture with energy - People want to eat at places with a vibe and some juice.  Establish shared values that guide behavior. 
4. Coach team members to make them better - If a leader isn't making people better they aren't leading.  Coach team members up both while they are doing the thing and while they aren't. 
5. Celebrate the right behaviors - People go where they are celebrated, not where they are tolerated.  When you see the right behaviors, call them out. I promise you will get more of it. 
6. Rinse and Repeat - Leadership isn't a one-time thing; it's an all-the-time thing.  You can't do it for one day; you must do it every day. 

The restaurant business is hard. So is every business built on people. While success isn't guaranteed with great leadership, failure is guaranteed without great leadership. 

I know you might not be in the hospitality business, but I know you're in the leadership business.

When things don’t go your way, it’s easy to do three things: blame, complain, or make excuses.

Most people look outward first. They point fingers.
But great leaders look inward. They point thumbs.

When Clemson started 1–3 this season, Dabo Swinney didn’t blame his players or staff. He said, “I’m not pointing the finger. I’m pointing the thumb.”
He went on, “The players and other coaches have to take accountability as well, but I hired those coaches and I recruited those players.”

That’s leadership. No excuses or blame, extreme ownership first. The best leaders don’t point fingers. They point thumbs.

Most leaders overvalue talent and overlook character.

They focus on ability, skills, and results, but ignore whether a teammate is selfish or selfless.

That’s a mistake.

Talent absolutely matters. But talent and selfishness are dangerous for a team. 

A person high in ability and low in character creates an unhealthy tension on a team. It's why removing a highly talented but toxic team member can have a springboard effect. 

The best team members are both high in ability and high in selflessness. They have skill, but they put the team first. They compete hard, but they care more about the team’s win than their own stats.

I call it the Talent Cross Matrix. Top right corner: High Ability, High Selflessness. That’s your ideal team member.

Indifference kills engagement faster than feedback ever could.

We talk a lot about the risks of saying the wrong thing as a leader. But the real danger? Saying nothing at all.

People don’t need perfect words, but they need to know you’re paying attention. That you care enough to help them grow and get better. 

Take Jennifer. A year into her role, she was invited to a 15-minute performance review that wasn’t even on the calendar. No prep. No feedback. Just a 3 out of 5 “because no one under a year gets more than that.” She didn’t leave because she got a 3. She left because she felt invisible.

That’s the difference between feedback and indifference.
Feedback says: “You matter. Let’s grow.”
Indifference says: “You’re not worth the effort because I am too busy.”

Feedback can be uncomfortable. But silence is what disconnects people and makes them want to find someone or somewhere else to go. 
As leaders, you don’t need to have all the answers. But you must show you care enough to give real, timely, human feedback.

There are different methods and approaches to giving feedback, and it's not a one-size-fits-all. I like feedforward, I like the 6-step direct dialogue, I like magical feedback. But the common element in all of them is courage.  

Have the courage to care. Have the courage to share.  Have the courage to be a leader.
