La feature invisible.
 
Un paradoxe méconnu mais bien réel en AI Product Management.
 
Dans de nombreux Produits IA, l’une des décisions qui peut créer le plus de valeur business n’est pas celle qui ajoute une fonctionnalité visible, mais celle qui améliore silencieusement les données.
 
Andrew Ng le résume de manière très directe : "Data is food for AI". Quand la nourriture est de mauvaise qualité et peu importe la sophistication du modèle, le résultat sera médiocre.
 
Ce paradoxe s’observe très directement dans la façon dont l’équipe Produit structure son backlog. La priorité souvent donnée aux nouvelles features visibles rassure car celles-ci se montrent en Démo, matérialisent les progrès successifs et enrichissent les roadmaps. 
 
Ces features donnent un sentiment d’avancement, parfois réel mais aussi parfois fictif.
 
Or, dans un Produit IA, ce n’est pas la surface fonctionnelle qui crée la valeur mais la capacité du modèle à faire ce qu’il est censé faire. Et cette capacité dépend avant tout de la qualité des données entrantes.
 
Investir dans la qualité des données, c’est souvent débloquer des gains immédiats que l’itération sur les modèles n’est plus capable d’apporter passé un certain cap.
 
Cela peut passer par certaines étapes selon le type de modèle :
• Rééquilibrer les classes pour réduire les faux positifs
• Ajouter des cas extrêmes pour couvrir les situations critiques
• Revoir l’annotation des données pour éliminer les signaux contradictoires
 
Ce travail ne génère pas de maquettes brillantes ni de screenshots partageables. Cependant, il transforme la qualité réelle du Produit, et ce de manière tangible pour ceux qui comptent vraiment : les utilisateurs.
 
Un jeu de données mieux maîtrisé se traduit aussi par moins d’incidents en production, moins de coûts de support et une stabilité accrue, voire un time-to-market plus rapide.
 
La solution à ce paradoxe est dans la réponse à une question simple : "Qu’est-ce qui crée vraiment de la valeur durable pour les utilisateurs ?"
 
Et bien souvent, la réponse ne se trouve pas dans une nouvelle feature.
 
Et vous, dans votre backlog actuel, investissez-vous vraiment là où la valeur se crée… ou simplement là où elle se voit ?

"Qu'est-ce qu'on enlève ?"
 
En Sprint Review, il est fréquent de voir une nouvelle fonctionnalité Produit être présentée avec fierté.
 
Techniquement brillante, elle répond à un cas d'usage très marginal, voire inexistant. Ce qui la rend peu pertinente, et potentiellement dangereuse pour la cohérence de l’expérience utilisateur du Produit.
 
L’empilement de fonctionnalités sans cohérence est symptomatique d'une erreur de perspective classique en Product Management, et exacerbée en AI Product Management.
 
La création est grisante. Et il est tentant de mesurer les progrès par l'accumulation de features. Cette logique est un piège mortel en AI Product Management.
 
Les modèles IA intégrés aux Produits ne sont pas de simples fonctions. Ils sont un amplificateur de complexité.
 
Chaque modèle, chaque paramètre, chaque point de donnée introduit une nouvelle couche d'incertitude et de dépendance.
 
Ajouter une capacité, c'est l'entraîner, la monitorer, la maintenir face à la dérive et la dé-biaiser. Avec le risque de voir la dette technique muter en dette algorithmique, bien plus coûteuse et insidieuse.
 
Le vrai travail de l’AI Product Manager n'est pas d'ajouter des briques. C'est de garantir que l'utilité du Produit reste maximale avec le minimum de variables.
 
L’exemple typique est celui d’une fonctionnalité marginale qui exige un pipeline d'inférence dédié et des interfaces spécifiques.
 
Que se passe-t-il alors :
• Ces ajouts obscurcissent l'expérience globale
• La charge cognitive utilisateur augmente
• Le coût marginal de maintenance Produit explose
 
Et surtout la focalisation se dilue, et le Produit perd de sa puissance sur son cas d'usage principal.
 
Les meilleurs AI Product Managers ont compris que la force des Produits embarquant des solutions IA réside dans la clarté de son application.
 
De la même manière que les interfaces réussies sont minimalistes par leur design, un bon Produit IA doit embarquer une solution technique invisible, résolvant des problèmes avec élégance et sans distraction.
 
Et vous dans vos équipes, la dernière fois qu'un Product Manager a proposé d'enlever quelque chose pour améliorer le Produit, cela a-t-il été considéré comme une force ou une faiblesse ?

🚀 NukkAI's Research: heading to AAAI 2026 Singapore!

Thrilled to announce that the paper resulting from the collaborative efforts of our researchers on the theoretical analysis and generalization of Nested Monte Carlo Search (NMCS) has been accepted to the prestigious Association for the Advancement of Artificial Intelligence (AAAI) 2026 conference in Singapore!

This major work, in collaboration with long-time AI expert Tristan Cazenave, addresses a long-pending theoretical analysis, since the 2009 paper, and introduces a powerful new algorithm.

A huge thank you and congratulations to all the authors for their outstanding work on the algorithm design, exact probability computation and experiments! 

This achievement is a testament to the power of fundamental research driving applied AI.

In January, I will present at AAAI 2026 in Singapore our paper on the theoretical analysis of Nested Monte Carlo Search. This analysis, taking into account the best sequence of moves, was pending since my 2009 paper. We also generalize Nested Search to a more exploratory algorithm.

Thanks to my co-authors for helping to design the algorithm that computes the exact probabilities, for the improvements to the presentation, for the generalization of the algorithm and for the experiments.

Abstract:
Nested Monte Carlo Search (NMCS) has numerous applications, ranging from chemical retrosynthesis to quantum circuit design. We propose a generalization of NMCS that we named Nested Depth Search (NDS), in which a fixed depth search is used during a higher-level playout to generate the states sent to lower-level exploration. We establish the runtime of NDS and provide algorithms to compute the exact probability distribution of sequences generated by NDS. Experiments with the Set Cover problem and the Multiple Sequence Alignment problem show that NDS outperforms NMCS with the same time budget.
