Leadership fails more from assumptions
Than incompetence.

Beware the one-sided story. It’s rarely the whole truth.

A client once told me:
"I’ve failed as a leader. My team is disengaged, and it’s my fault."

Sounds noble, right?
Except… it wasn’t the whole story.

Turns out:
↳ He inherited a team burned out by 3 restructures.
↳ Half the roles were unclear.
↳ He was never onboarded properly himself.

But he had internalised the entire failure as personal.

That’s the danger of a one-sided story.
You over-own the blame.
Or under-own your impact.
Either way, you distort the truth.

⚠️ And we do the same to others.

We label someone “difficult”. "Self-absorbed“. "Lazy”. 
But we’ve only seen them in one meeting.
One moment of stress.
One email.

We turn snapshots into stories.
And act as if they’re facts.

✅ Start questioning your assumptions 
Maybe they’re not rude → They’re anxious. 
Maybe they’re not ignoring you→ They’re overwhelmed.
Maybe they’re not disengaged → They feel unsafe to speak.

Behaviour is a symptom.
Understanding the why behind it? That’s leadership.

So why do we fall for one-sided stories?

Because your brain is wired for shortcuts.
It hates uncertainty. It wants quick meaning.
So it fills in the blanks fast, not necessarily with facts.

This is called unconscious bias.
It’s not a flaw. It’s a brain feature.
But left unchecked, it hijacks your leadership.

🔑 The pause between knowing and assuming is where real leadership lives.

Next time, pause and ask:
↳ What’s the context?
↳ What’s their perspective?
↳ What assumptions am I making?

The truth usually lives in the middle.
That’s where growth lives too.

8 hours of sleep won’t fix your exhaustion.

Most people think rest equals sleep. But that’s only part of the story.

You can sleep 8 hours and still wake up tired. 
Why? Because your body, mind, and soul need seven types of rest.

When one runs empty, sleep can’t refill it.

Dr Saundra Dalton-Smith, physician and author of Sacred Rest, explains this life-changing truth:

Rest means restoration.  
Not just pausing.  
Not just collapsing on the sofa.  
But giving back to the parts of you that are drained.

I see it often in leaders: their body rests, but their mind doesn’t.

The 7 types of rest your body, mind, and soul crave are:

1️⃣ Physical Rest  
More than lying down. Two kinds: passive (sleep, naps) and active (stretching, yoga, massage, walking).  
➠ Exhausted from back-to-back meetings? A walk outside restores better than coffee.

2️⃣ Mental Rest  
Your brain can’t run 20 tabs at once. Mental fatigue feels like replaying conversations or forgetting why you entered a room.  
➠ Write unfinished tasks before bed. Take short breaks to breathe or doodle. It frees your mind.

3️⃣ Sensory Rest  
Screens, notifications, noise, light. Our senses are overwhelmed.  
➠ Turn off non-essential alerts. Step outside without headphones. Sit in silence. Let your nervous system breathe.

4️⃣ Creative Rest  
Feeling stuck? Your imagination needs beauty, novelty, and awe to recharge.  
➠ Visit an art gallery. Walk by water. Listen to stirring music. Play with a child. Creativity flows from wonder.

5️⃣ Emotional Rest  
Exhaustion from wearing a mask, pretending to be okay. Giving without releasing.  
➠ Talk honestly with someone you trust. Journal. Say, “I’m not fine today.” Authenticity restores your emotional core.

6️⃣ Social Rest  
Some people drain you, others restore you. Social rest means choosing the latter.  
➠ Spend time with friends where you can just be you. If you’re drained, say no to invitations.

7️⃣ Spiritual Rest  
A deep need for purpose and belonging. Feeling connected to something bigger than yourself.  
➠ Pray, meditate, volunteer, or reflect: “How does my work matter?”

Rest isn’t one-size-fits-all.  
You can’t Netflix your way out of burnout.  
You can’t sleep off emptiness in your soul.

But when you give the right rest to the part of you that’s empty, life feels lighter, brighter, possible again.

True rest isn’t just a pause between productivity.  
It’s a sacred act of remembering you’re human, not a machine.

Sometimes, doing nothing is the most powerful way to become whole again.

Most leaders want to be respected. 
But somewhere along the way, many start chasing something else: being liked.

Nobody likes to be disliked.

But in leadership? It’s inevitable.

If you’re doing your job right, you will upset someone.
→ The colleague who wanted you to approve a half-baked idea.
→ The team member who preferred silence over uncomfortable truth.
→ The executive who wanted harmony more than progress.
→ The friend at work who expected loyalty over integrity.

Leadership isn’t a popularity contest.
It’s a responsibility.

One sentence captures this better than anything I’ve read.
Brené Brown nailed it:
“Integrity is choosing courage over comfort; choosing what is right over what is fun, fast, or easy; and choosing to practice your values rather than simply professing them.”

Here’s the paradox:
The higher you rise, the more visible you become.
And the more visible you are, the more opinions people will project onto you.

Some will admire you.
Some will resent you.
Some will misunderstand you.

And if you try to please them all?
You’ll end up exhausted and invisible.

So what do you do when the fear of being disliked creeps in?

1️⃣ Anchor in your values.
If you know what you stand for, criticism loses its sting. People may disagree, but they can’t accuse you of being fake.

2️⃣ Choose respect over likeability.
Being respected for your integrity beats being liked for your compliance. Every. Single. Time.

3️⃣ Normalise discomfort.
Leaders who sugar-coat or avoid tough conversations aren’t protecting people. 
They’re paralysing them.

4️⃣ Build the right inner circle.
Surround yourself with people who tell you the truth, not just what you want to hear.

5️⃣ Reframe criticism.
Not all negative feedback is equal. Some of it reveals bias or resistance. Some of it reveals blind spots you can grow from. Learn to tell the difference.

The brutal but liberating truth:
If everyone likes you, you’re not leading - you’re performing.

The leaders I admire most aren’t the ones with universal approval.
They’re the ones who had the courage to stand in the storm: calm, clear, and committed.

Because leadership worth having will never please everyone.
And if honesty costs you a few “friends”?
It’s almost always the wrong ones leaving.

Every emotion only lasts 90 seconds.
That’s neuroscience. Not poetry.

According to Dr Jill Bolte Taylor, the chemical life of an emotion in your body, 
- adrenaline, cortisol, stress chemistry - rises, peaks, and fades in about a minute and a half.

So why do we stay angry for hours?
Anxious for days?
Sad for weeks?

Because we keep feeding them with our thoughts.

➤ Anger doesn’t just stay 90 seconds. It grows when you replay: 
“How dare they talk to me like that? I should have said…”

➤ Anxiety stretches for days when you spiral: 
“What if I mess this up? What if they find out I’m not good enough?”

➤ Sadness lingers when you loop: 
“Why does this always happen to me? Things never work out.”

Instead of letting the wave pass, we pour fuel on it.
And suddenly what was designed to move through us in 90 seconds overstays for 90 days.

And the part most people miss: your brain isn’t trying to torture you.
It’s actually sending you a shopping list of needs.

Decode the signal → respond to the need → interrupt the loop.

Here’s what that looks like in practice:
🔹 Angry → needs release
Blast a song and sing (badly, loudly). Vibration calms the storm.

🔹 Anxious → needs grounding
Two rounds of 4 (inhale) -7 (hold) -8 (exhale) breathing. It steals oxygen from spirals.

🔹 Stressed → needs movement
Stress chemistry is physical. Burn it with a 5-minute brisk walk or 60-second dance break.

🔹 Sad → needs perspective
Write 3 gratitudes that are specific and time-stamped (“My son’s laugh at 7:43 this morning”).

🔹 Overthinking → needs clarity
Do a brain dump. Get it all on paper. Then highlight the ONE task that matters today.

Notice what’s happening here?

You’re not rejecting emotions. You’re listening to them.
Then giving them what they asked for without giving them the keys to the house.

Because here’s the truth:
Emotions are uninvited guests. 
They knock loudly, rearrange the furniture in your head… and leave.
Unless you feed them dinner and let them stay.

That’s the choice in front of you:
→ Spiral mode: keep fuelling the loop.
→ Power mode: one small action that shifts the chemistry.

The magic isn’t in avoiding emotions.
It’s in interrupting the loop.

Here’s what I’ve learned after years of letting emotions drive the bus:
Emotions are data, not destiny. 
Signals, not sentences.

So next time one barges in, pause and ask:
“What is my brain actually asking for right now?”

Name the emotion.

Then do ONE action.

Feed it → It grows stronger.
Shift it → You reclaim your power.

The choice is yours. 
Every. Single. Time.

The 4 Levels of Listening 
(and why most leaders get stuck on Level 1)

Most leaders don’t listen. 
They think they do; but their team can feel the gap instantly.

The part nobody likes to admit:
We listen from habit, not from presence.

And nothing kills innovation faster than a leader who only hears their own thoughts.

Otto Scharmer breaks listening into 4 levels.
And once you see them, you can’t unsee them 👇

1️⃣  Downloading
You hear, but you don’t really hear.
You’re filtering everything through your existing beliefs.

Ever had someone vent to you and your brain instantly goes:
“Yeah yeah, I know where this is going…”?

That’s downloading. 
Zero growth. Zero connection.

➔ You can’t learn if you already “know”.

Try tomorrow: 
Catch yourself finishing people’s sentences in your head. Stop. Reset.

2️⃣ Factual Listening
Now you’re actually paying attention.
You hear new facts, new angles, new data.

You know that moment when someone talks and suddenly you think:
“Oh wait… this part is actually new.”

That’s your brain updating its software.

➔ Curiosity is your first real door to understanding.

Try tomorrow: 
Ask: “What am I hearing here that surprises me?”

3️⃣  Empathic Listening
You cross the bridge.
You listen with your heart instead of your ego.

When someone says “I’m exhausted” and you feel it.
And you don’t reply with solutions, lectures, or “at least…”.

That’s empathy doing its job.

➔ Connection happens when people feel felt.

Try tomorrow: 
Pause before replying.
Ask yourself: “What is this person feeling right now?”

4️⃣  Generative Listening
This is the magic level.
The place where new ideas and breakthroughs appear.

You’ve had those conversations where time disappears, ideas flow, and you leave thinking:
“Where did THAT come from?”

That was Level 4. Two brains co-creating the future.

➔ Innovation isn’t born in talking. It’s born in listening.

Try tomorrow: 
End one conversation with:
“What possibility are we not seeing yet?”

Stop negotiating like you’re lucky to be here. Start negotiating like you belong.

Because one word can be the difference between a 5K raise and a 10-year resentment.

Most people walk into salary negotiations the wrong way:

They wait to be judged, hope for fairness, and accept whatever lands on the table.

That’s not negotiation.
That’s gambling.

I’ve coached execs who left 20% on the table simply by answering too soon.
Not because they lacked value but because they lacked strategy.

Here’s how to flip the script and walk out with the offer you deserve:

Step 1️⃣ - Before You Even Say “Hello”
Negotiation starts before the interview, not after the offer.
Do your homework.

• Know three numbers: Your ideal, your realistic, your walk-away point

• Prepare 3-5 proof points showing the ROI you bring:
 “Last year, I led a project that saved €300K.”
 “Closed €1.2M in new business.”

Numbers talk. They anchor your value before you even enter the room

Step 2️⃣ - In the Interview

When they ask, “What’s your salary expectation?”
Don’t play their game. 
Flip it:

“Before sharing a number, I’d love to understand the budgeted range for this role.”

You’ve just done two things:
1) Avoided anchoring yourself too low
2) Made them reveal their cards first

And when you do share your number, make it about value, not need:
“Based on my impact in similar roles, €95K feels aligned.”

No apologies. No justifications. Just facts.

Ever tried this approach? Most people freeze right here and that’s where the magic happens.

Step 3️⃣ - When the Offer Lands
Here’s where most people cave. 
Don’t.

Pause.
Smile.
And say:

“I’m excited about this role. Based on my research and track record, I was expecting something closer to €X. Is there flexibility?”

Then shut up.
Let the silence do the work.

That silence creates a small discomfort loop in their brain and the instinct to fill it often leads to a better offer.
It’s not manipulation. It’s neuroscience.

And if the salary is fixed?
Broaden the field:
“Can we explore flexibility on bonuses, equity, or benefits?”

Step 4️⃣ - The Golden Rule
Negotiate like you already belong there.
Because you do.

The goal isn’t confrontation.
It’s alignment.

You’re not asking for a favour.
You’re demonstrating your value.

Your next negotiation could change your next decade.

I still remember the first time I tried this approach.
My heart was racing, but the recruiter increased the  offer by 15%.

That moment changed how I saw myself forever.

Good leaders see what’s obvious.
Great leaders notice what’s missing.

This picture gets me every single time.
Not just because of the history. 
But because it exposes one of the biggest leadership blind spots.

During World War II, engineers mapped where returning planes were riddled with bullets.
The red dots show where they were hit.
So the obvious strategy was: “reinforce those areas.”

But Abraham Wald, a mathematician, said something everyone else missed:
“These are the planes that made it back.” 
The real danger was in the places with no dots.
Because the planes hit there never returned.

That’s survivorship bias.
Focusing on what made it through while ignoring what didn’t.

And leaders fall for it every day.

We praise the loudest voices in meetings.
We fix the problems that scream the most.
We double down on what’s urgent, visible, and noisy.
We reward the people who speak up, not the ones quietly holding the team together.

Meanwhile, the real risks are silent:
→ The customer who suddenly goes quiet
→ The “fine” tension between co-founders
→ The team member who stopped offering ideas
→ The tiny misalignment turning into a cultural crack
→ The exhausted high-performer who never complains

We obsess over what’s obvious…
and miss what’s quietly eroding performance.

In leadership, just like in magic, 
what’s missing is often more important than what’s visible.

The unspoken worry.
The unasked question.
The behaviour that used to be there.
The team member whose tone shifted by 3%.
The person who suddenly turns off their camera.
The founder who says “I’m fine” a little too quickly.

Those are your “no red dots.”

So today, ask yourself:
What’s too quiet?
What am I missing?
What am I *not* seeing?
What has changed… even slightly?
Where is the silence trying to tell me something?

As a leader, are you reinforcing the right parts of the plane… or just the visible ones?

Big change doesn’t come from big effort.
It comes from the smallest action your brain won’t fight.

Most people think change requires huge effort. 
But it doesn’t. 
It requires micro-actions. 

Not discipline. 
Not motivation. 
Just tiny steps done consistently.

Your brain LOVES micro-actions. 

They’re small enough not to trigger resistance...
...but meaningful enough to shift your identity over time. 

Micro-actions work because they bypass resistance, calm your nervous system, and give you quick wins.

They’re the smallest possible version of the behaviour you want. 
So small your brain goes, “OK, fine, let’s do it.” 

• Want to get fit? → 3 minutes of movement. 
• Want clarity? → Write your top 3 priorities for the day.

Most leaders water their office plants more carefully than they speak to their people.

Think about that.

Plants don't think.

We know harsh words shut down thinking.
Yet we use them precisely when we need people to think better.

Instead of: “You’re missing deadlines.”
Try: “What’s blocking you from hitting these timelines?”
Key phrase: Uncover the obstacle.

Instead of: “This presentation is weak.”
Try: “Your analysis is strong. Let’s make the story more compelling.”
Key phrase: Lead with strength.

Instead of: “You’re not being strategic.”
Try: “Help me understand your thinking here.”
Key phrase: Invite clarity.

I learned this the hard way with a team member years ago and I’ve never forgotten how quickly harsh words can shrink someone’s confidence.

Same message.
Different wiring.

Your words don't just deliver feedback.

And how people see themselves determines everything they do next.

3. Inaction costs more than action.

The relationship you avoided ending.

Your brain hates unfinished business.
Write down every task swirling in your head.
It frees up your prefrontal cortex for creativity.

2️⃣ Plan recovery, not just delivery.

Schedule a 15-minute “reset” between heavy meetings.
Neuroscience shows micro-pauses reduce cortisol spikes.

3️⃣ Move first, scroll later.

Physical movement activates dopamine and serotonin the focus chemicals.
Start your Monday with oxygen, not Outlook.

4️⃣ Protect your attention like it’s gold.

Every “quick check” costs a glucose drop in the brain.
Batch tasks. Block distractions.
Guard the first 90 minutes of your day like sacred ground.

Your team reacts to who you are before they react to what you say.

Every founder and executive I coach knows this intellectually.
Very few understand it physiologically.

Here’s the neuroscience nobody tells senior leaders:

Humans have “emotional Wi-Fi.”
Your nervous system broadcasts signals long before your words land.
And the people around you, especially your team, pick them up within a fraction of a second.

Why?
Because the brain’s threat-detection system (the amygdala) scans faces, tone, micro-tensions, silences, and posture multiple times per second.

Before logic.
Before meaning.
Before language.

Your team isn’t reacting to your strategy.
They’re reacting to your state.

And while this isn’t deterministic, here are the typical patterns I see again and again:

If your nervous system is:
• tense → teams often become cautious
• rushed → teams often become reactive
• frustrated → teams often become defensive
• scattered → teams often become confused
• calm → teams often become more resourceful
• focused → teams often become braver
• grounded → teams often think more clearly

You don’t need to say a word.
Your biology already introduced you.

This is why leaders who say, “I’m fine.”
when they’re clearly not fine
create confusion.


Your team ends up trying to decode the real message:
• “Are we safe?”
• “Is something wrong?”
• “Do we need to brace?”
• “Should I say less… or pretend more?”

That’s how organisations slowly lose truth, creativity, and courage.

But here’s the good news:
You don’t need to be perfectly regulated to lead well.
You just need to narrate your internal state.

Try this:
• “I’m reacting. Give me a minute to reset.”
• “I’m under pressure today, but I’m present.”
• “I’m tense, but not angry. Let’s stay focused.”
• “My energy is low, but I’m here. Let’s prioritise well.”

Instant relief.
Instant clarity.
And clarity contributes to psychological safety over time.

Here’s the part that always surprises leaders:

Your team doesn’t need you to be calm.
They need you to be coherent.

When your internal state and external behaviour line up, people feel safe.
When they don’t, people start guessing. And guessing is expensive.

Leadership is emotional contagion.
Your state is the strategy.

How to Show Empathy at Work
(Without turning into everyone’s emotional sponge)

After 20+ years coaching leaders in 30+ countries, here’s one truth I wish more organisations understood:

Most leaders think they’re empathetic.
But their team often disagrees… quietly… in Slack.

Empathy isn’t about being “nice”.
It’s about paying sharp attention to someone’s inner world while still leading with clarity.

And the gap between intention and impact? 
Massive.
Let’s close it 👇

1️⃣ Stop solving. Start seeing.

Someone tells you they’re overwhelmed and your reflex is:
“Have you tried reorganising your priorities?”

No. Just… no.

They don’t want solutions.
They want to feel seen.

Say instead:
“Sounds heavy. What’s the part that weighs on you the most?”

Connection unlocked.

2️⃣ Listen for what’s not being said.

Most people give you the “edited” version.

When someone says: “I’m fine, just busy,”
Most often it means: “I’m drowning but trying to look competent.”

Try this:
“What’s the thing you’re not saying because you don’t want to bother anyone?”

That question is emotional truth serum.

3️⃣ Validate before you redirect.

Too many leaders jump straight to the agenda.

Real empathy sounds like:
“I get why this is frustrating. Anyone in your position would feel the same.”

Validation ≠ agreement.
But without it, people stay closed.

Validate then guide.

4️⃣ Ask questions that open the heart, not the calendar.

Swap:
❌ “What’s the status?”
✔️ “What do you need to move forward with less pressure?”

Swap:
❌ “Why did this happen?”
✔️ “What support was missing?”

These questions tell people:
“You matter as a human, not just a performer.”

5️⃣ Use your face. For real.

Your face is your most underrated leadership tool.

Nodding.
Softening your eyes.
Leaning in slightly.

Micro-behaviours that communicate:
“I’m here with you.”

That works! Even on Zoom.

6️⃣ Don’t confuse empathy with rescuing.

Empathy is understanding. Not absorbing.

You’re not the office emotional Hoover.

Try:
“I hear how tough this is. What part do you want to take on, and where would support help?”

Shared ownership = empowerment.

7️⃣ Follow up (the forgotten superpower).

When someone shares something vulnerable, make a mental note.

Two days later:
“Hey, quick check-in. How did that situation evolve?”

Tiny gesture maybe.
But people remember it for months.

Empathy isn’t soft. 
It’s a power tool.
A practice. 
A discipline. 
A way of leading that makes people 
exhale and think: “Finally. Someone gets it.”

Leaders who master this don’t build followers.
They build trust.

And trust is the productivity hack no one talks about.
