UBS, Goldman, and BlackRock abandoned robo-investing. Wealthfront stayed and stumbled into a $46B cash business. Here's the accidental pivot driving 60% of revenue:

In 2011, Wealthfront made a clear bet: fully automated investing for the digital generation.

Fourteen years later, they’re IPO-bound, pulling in $351M in annual revenue. But the business model looks very different than expected.

Only 40% of revenue comes from investing. The other 60%? From cash accounts.

It turns out, the robo-advisor became a bank.

After 2008, trust in traditional institutions broke down. Wealthfront filled the gap with low-cost portfolios, strong UX, and full automation. By mid-2025, they reached $88.2B in assets from 1.3M customers.

But deposits, not portfolios, fueled the latest growth. Cash accounts exploded from $2.4B in 2022 to $46B today. Meanwhile, investment AUM reached $42B.

Revenue followed the money. Wealthfront earns ~60 bps on cash vs. ~20 bps on investments. That yield spread—passed through from partner banks—is the engine.

It works when rates are high. But when they fall, Wealthfront faces a bind: cut yields and risk customer flight, or maintain them and eat into margins. If customer assets shift from cash back into investments, revenue could drop by 50%.

This isn’t just Wealthfront’s dilemma. UBS, Goldman, and BlackRock have all exited the robo space. The model is viable... just not profitable at scale.

Wealthfront adapted. It built distribution and trust. But the core economics remain tied to interest rates, not advisory alpha.

Today’s markets are pricing that in. Klarna and Chime trade at 3–5x revenue. Wealthfront, at $351M top line, could land between $1.1B and $1.8B—below its $2B valuation.

The broader lesson? Automation isn’t dead. But the real business here wasn’t AI-driven investing. It was monetizing idle deposits.

Financial advisors spend most of their day buried in paperwork, not focusing on portfolios and clients. AI is changing that. The true transformation in wealth management is about more than just giving smarter advice:

It’s about reducing operational drag - the hidden friction that limits capacity and profitability.

Meeting notes. Compliance docs. CRM updates. Follow-up scheduling. All the low-judgment, high-friction tasks that dominate the workday.

Most assume advisors spend their time deepening client relationships. That’s the aspiration. But reality is operational chaos. Legacy systems that don’t talk to each other, endless data entry, and a thousand administrative cuts.

Many AI startups chase the front-end experience with chatbots, robo-advisors and dashboards, while ignoring the broken infrastructure beneath. If your operational core is inefficient, your “smart” interface doesn’t matter.

Efficiency has to come before intelligence.

The ROI is immediate: free an advisor from admin, and their capacity (and profitability) multiplies.

This preserves what makes humans irreplaceable. Financial advice is emotional. Built on trust, empathy, and context that AI can’t replicate.

But getting there starts with infrastructure.

Infrastructure efficiency unlocks the intelligence layer. Not the other way around. Companies that skip this step fail.

We’ve seen this sequence across fintech: Stripe automated payment orchestration before smart checkout; Oscilar removed manual fraud reviews before deploying predictive models.

The pattern is clear: build the rails, then apply intelligence.

Binance’s Flash Crash Exposes $40B Market Fragility

Stripe almost walked away from crypto entirely. The UX was that broken. Here's how their Bridge acquisition set new standards for the entire industry:

Seed phrases. Connect-and-sign flows. Wallets that feel like debugging tools.

Then billion-dollar fintechs stepped in and forced the entire ecosystem to mature. Fintech doesn’t tolerate friction when the benchmark is tapping a card or autofilling an address.

Crypto built permissionless global rails that never sleep. Fintech built trust, design, and distribution across hundreds of millions of users. They spoke in different dialects—crypto talked protocol, fintech talked product—but for the first time, they’re learning each other’s language.

When Stripe acquired Bridge and Coinbase partnered with Shopify, they imported standards for what “good enough” actually means. Real-world "my mum could use this" good enough.

That pressure is reshaping the industry. Layer 2 networks now settle in under 100 milliseconds. Platforms like Base and Arbitrum support permissioned deployments. Authentication happens in a single click, without blockchain knowledge.

Users don’t want to see gas fees or pick chains. They don’t care about wallets versus addresses. That invisibility is the product finally working as intended.

The likely winners are fintechs with both distribution and discipline—Stripe, Shopify, Coinbase, Robinhood, Revolut. They already have compliance frameworks, UX standards, and user bases. Now they finally have crypto infrastructure worthy of them. It is the great merge of rails and reach.

Beneath the surface, a new contest is unfolding between Coinbase and Stripe for AI agent commerce. Both see what’s next: software transacting autonomously at machine speed. Coinbase built an AI Agent API. Stripe countered with Bridge and Privy. They are competing to become the nervous system of machine-to-machine money.

When payments move at sub-100 millisecond speeds, the weakest link will be risk. 

Legacy AML and fraud systems still think in overnight batches. Most institutions are stitched together from eight to fifteen vendors: blockchain analytics, fraud detection, credit risk, sanctions. Each works in isolation. None makes unified decisions in real time.

Why Intercontinental Exchange invested $2B in Polymarket

Crypto is wobbling yet again with Bitcoin back near 100K and ETH taking a hit, though there’s more happening than just red charts. 

In this week's Fintech Blueprint, we dig into the market pullback and the emerging traction around agentic payments.

Kickstarter and AngelList just lost to a new fundraising model. This approach raised $200M in 2 years with zero VC involvement. Here's the capital formation shift flipping startup funding:

In the 2010s, non-VC fundraising meant two options:
• Sell products early on Kickstarter
• Navigate equity crowdfunding

Neither worked for software.

Kickstarter promised democratized capital — creators pitched, fans paid.
It worked for hardware, not for code.

Crowdfunding needs fast delivery, not multi-year development cycles.
People got tired of waiting.

AngelList and Republic opened startup investing to the masses.
But accreditation rules blocked most, and liquidity never arrived.

AngelList pivoted to managing $170B in assets.
Fundraising moved elsewhere.

Then came ICOs, which were chaotic but groundbreaking.

They proved this:

Let users own the network, and they’ll fund it globally.

The problem was with the execution.

By 2025, it’s matured.

Echo processed $200M+ across 300+ deals.
CoinList and Binance Launchpad refined token sales.

This is grown-up crypto capital formation.

Tokens solved what equity couldn’t: alignment.
If the network grows, the token grows.

Coinbase built Base not just as a chain, but as a capital-formation engine.
Binance did the same with Launchpad.
Both merge infra, distribution, and liquidity.

Get tokenomics or vesting wrong, and you build a pump-and-dump.
Get them right, and you build a network.

VCs are adapting slowly (sort of).
Some buy tokens for governance.
Others cling to equity hoping it'll last (it won't).

The winners are:
• Retail: access
• Founders: capital without dilution
• Platforms: infra + compliance = new gatekeepers

But the bottleneck remains: on-ramps.

You can’t raise $200M globally if KYC takes three days.

The old acquisition playbook in fintech got replaced by something far more interesting. Companies are buying "cool" before "profitable." Suddenly, $700 million worth of “crazy” deals looks like straightforward logic:

Coinbase just paid $400 million for a crypto fundraising platform started by a podcast host. A few years ago, Square dropped $300 million on Tidal, Jay-Z’s struggling music service.

Neither deal made much sense on paper. The revenue wasn’t there. The business models weren’t compelling. But the strategy behind them is becoming increasingly clear.

Start with Square. Everyone tried to justify the Tidal deal through product synergies... NFTs, creator lending, streaming integrations... but none of that really added up. What Square was access. Tidal had credibility with artists and creators, the kind of cultural presence Square couldn’t build from scratch.

Same thing with Coinbase and Echo. Echo is a crypto capital-raising platform founded by Cobie, a podcast host with deep credibility in the crypto community. His audience doesn’t trust institutions. They trust him. The product is secondary. What Coinbase is really buying is Cobie’s role as a distribution channel and trust bridge.

This is where traditional M&A logic breaks. Fintechs are acquiring influence. They’re buying cultural capital that converts into trust, lowers acquisition friction, and opens doors they couldn’t knock on themselves.

You can’t model this in a spreadsheet. But it matters. As fintech rails become commoditized, differentiation shifts to the cultural layer. You can fork code. You can’t fork trust.

For founders, this changes the playbook. Distribution powered by community credibility is becoming more valuable than product innovation alone. Institutions are buying cool before they buy profitable. And they’re doing it earlier than you think.

We’re watching the rise of a new M&A category, where influence, audience, and trust are acquired like infrastructure. The numbers may not make sense. But the strategy does.

Airwallex offers card issuance, spend management, treasury services, and merchant acquiring, creating a single environment for businesses to manage money globally.

According to company data, 80% of revenue comes from customers using multiple products, and payments - still the largest contributor- are growing three times faster year over year.

Another key factor in Airwallex’s growth is structure.

With close to 2,000 employees across 26 offices, this approach enables local adaptability while keeping a unified product vision across the globe. 

The operational impact for businesses is real:
• Faster settlement improves global cash flow.
• Expansion into new markets requires fewer local banking relationships.
• Funds that once went to wire fees can be reinvested in growth.
These are the kinds of advantages that compound over time.
