“We need to let them go.”

I’m in a 1-1 and a manager thinks someone in their team isn’t performing.

I'm in shock, to me they seemed enthusiastic and a culture fit.


We dug into the details:

- What weren’t they doing?
- Why weren’t they doing it?

The manager thought they either didn't understand or couldn't do the role.

Then I ask:

“How did onboarding go?”

“What do you mean by onboarding?” they reply.


And that's when we found the issue:

We skipped the onboarding process and replaced it with "a couple of calls".


If you’re recruiting right, you owe it to yourself to onboard right.

You can’t expect someone to join and start performing, you need to set them up to succeed.

Onboard right or do it twice.

Agree?

I had a terrible boss.

And I spent more time with them than my partner.
 

They never raised their voice.

They smiled (kind of).

But they also started:

- Passing my ideas off as their own
- Expecting email responses at 10pm
- “Checking in” multiple times per day
 
Again, they weren’t ever aggressive or rude, they just slowly eroded my confidence each day.

I thought this was normal e.g. you get a job, you get a manager like this.
 

And then…

I moved roles and got a new manager, they:

- Stepped in when needed
- Never emailed after hours
- Saved most comms to our weekly 1-1
 

A great manager won’t get you promoted.

They will change the trajectory of your career.

-- No, your CEO’s LinkedIn fundraise post got a few more likes than normal

5. The inbound pipeline is strong
-- No, some competitors requested a demo to see what you’re building

6. We have FANG-level talent
-- No, one of your devs interned at Netflix 6 years ago

7. The team are fully incentivised
-- No, they have paper options based on an inflated fundraise


And my absolute favourite:

8. We’re worth $30m
-- No, a hyped up VC gave you this valuation to make themselves look good (so they can raise their next fund)


Thank god we don't have to lie to ourselves.

I probably shouldn’t share this…

I like to call it the “Pay Rise Formula”.


Most people go about asking for money in the completely wrong way:

1. Pay review arrives
2. “Can I have more money?”

It’s an easy "not yet" from the boss.


But if you follow these three steps, you boost your chances of a pay rise by at least 56%:

(Not a guarantee but it works)

1. 6 months before the pay review ask your boss: “what do I need to be doing in the next 6 months to get a pay-rise?”

2. Write those things down and make a plan to hit them. Work hard.

3. A few weeks before the pay review, show the list (with things ticked off) to your boss in a 1-1 and ask them to confirm if you are actually doing those things


If done right, there is no way a boss can push back on a raise with the "not yet" excuse.

Pro-activity pays.

Agree?

"OK let me get this straight..."

"Because it kind of sounds like you built yourself a job."


It's 11:37pm in 2017 and I'm sat with a good friend enjoying a spicy margarita in a seedy city bar.

He's shouting into my ear because they closed something called a "Series A":

- How their going to change the world
- An upcoming TechCrunch article
- All the people he needs to hire
- Their "enterprise motion"


But something isn't making sense to me:

1. He has to report to the board every month
2. Any cost greater than £25k must have board sign off
3. He can't take cash out whenever he wants
4. Board needs to sign off his salary
4. If he leaves in the next 4 years he only keeps a slice of his own company
5. If they don't sell it for a massive amount he may get nothing
6. To sell it, they need investor sign off


He replies:

"Yeah I see what you're saying, but the reality is the company is now valued at £20m, my stake is £6m, so I'm basically a multi-millionaire"

😳


As you can imagine, it didn't work out well.

Glad I stuck to building Cash Machines.

$500 invested.

It’s been a wild ride.

We turned a chicken and chip shop into the most powerful book launch in the country.

Two weeks ago, I I launched my book "What's Stopping You?".

It became an instant number one Sunday Times bestseller, but my team and I kept asking ourselves the same question:

How could we directly get the book into the hands of the kids who need it most?

Growing up in South London, the place I went every single day after school was the chicken and chip shop. 

Four wings and chips, that was the order. If you’re from the ends you know.

So we thought what if we could give kids their four wings and chips and a copy of my book? Feed them physically and mentally. 

So I showed up to my old chicken and chip shop King Rooster and they agreed to this crazy idea. 

Come between 3-6pm and say you want the “Whats Stopping You Bundle” and you’ll get free 4 wings and chips and a copy of my book. 

In five days we gave out hundreds of books,  I even went behind the counter to serve the massive queues that showed up.

100s of people sharing on their IG, Snapchat, TikToks reaching millions of people.

Messages from kids saying that seeing someone who looks like them, talks like them, from their area made them feel like everything was possible.

Nobody cares about you, and that's the best news you'll hear today.

At the gym last week, I watched a young woman hover near a piece of equipment because she wanted to use it but didn't know how.

Phone in hand, watching a TikTok tutorial, she still couldn't build up the confidence and started walking away.

I asked if she needed help, and she was so grateful. She said:
"I just didn't want to look dumb in front of everybody else."

I tried to imagine what she thought people might think:
"You'll never guess what happened at the gym today! There was this woman who tried to use the machine, and she didn't know how to, so she walked away. She must be a complete loser!"

Obviously, nobody was thinking this because they had their mind on other matters.

She was an insignificant moment in everybody's day.

A few years back, my laptop died mid-presentation in front of thousands of people, which was awkward.

Except within 24 hours, everyone forgot about it.

I know this because I'm human and I spend most of my time caught up in my own thoughts and preoccupations, not focusing on the tiny blips of other people's lives.

If I think like this, other people think like this too.

We become fearful when we worry about how others might judge us if we fail, but they won't judge us and they probably won't even think about us.

So go ask for help, try the new thing, and take the risk.

You're just a moment in their day!

This is 25 hungry founders who’d rather spend their Saturday building their business than anything else!

For hours, we spoke about how they could get more done and solved the biggest bottlenecks in their businesses that were preventing growth.

Some were selling aftershave, others were scaling drinks companies, and there was even someone doing OOH advertising through mural art. The diversity of entrepreneurs was insane.

It was amazing to speak to a room of hungry founders at Virgin HQ.

Some advice I always like to give people who are starting a new business or venture is to always find the 'third door' and make opportunities happen for yourself.

You can manufacture your own luck.

Last week I spoke to a room full of young men who'd been through prison, trauma, and circumstances most people can't imagine. 

They'd rebuilt themselves from nothing. 

Here's what I shared with them:

1 - Your expectations create your reality:

Growing up on a council estate in South London, I genuinely believed I could get out and do something with my life through legal means. That belief shaped my decisions before I had any evidence it would work out.

2 - You can manufacture luck:

Most opportunities are sitting in the pockets of other people. When you're young and unskilled, swap your time and effort for access to people who have what you need. See yourself as a value driven machine. 

Ask how you can be useful to others. You'll create opportunities that look like luck from the outside.

3 - You can rewrite your story at any point:

Every man in that room who turned their life around had one thing in common. They decided to take agency over their story. They stopped letting their past define their future. 

You don't need to have been through prison or extreme hardship to do this. You can decide to rewrite your story today.

4 - Business isn't a zero sum game:

We grow up thinking if someone else wins, we lose. But there's so much money in the world we fail to comprehend it. 

At the top, people collaborate because they understand this. The fighting and scarcity mindset only exists at the bottom.

5 - Develop a healthy relationship with money:

Most of us grew up with an unhealthy attachment to money. When we had it, we spent it stupidly. When we didn't, it consumed our thoughts. You have to unlearn that. 

Start seeing money as something that works for you rather than something you chase desperately.

6 - Action cures uncertainty:

You'll never be fully certain you're making the right decision. But you make something the right decision by committing to it. You can keep wondering, or you can do the thing and find out. Your chances of clarity increase dramatically once you act.

7 - But the most powerful moment of the talk didn't come from me:

One young man stood up and shared his story about turning his life around. Then a hundred men gathered around him and prayed for him. Not performatively. They genuinely wanted to bless him and see his life change.

That's the beauty of community. Of unity. Of people publicly committing to the betterment of someone else.

That's something you can't manufacture and it's something more of us need in our lives.

By copying someone word for word, I made £400,000 from one talk.

Early in my career at Fanbytes, I sucked at selling from the stage, whether it was webinars, events, or pitches. I just didn't know what I was doing.

Then I found Russell Brunson's 'Perfect Webinar' method, and at our next event for fashion brands, I followed it word for word, every step, every transition, every close.

From that one talk, we generated £400,000 in bookings. The answer I needed was hiding in a book the whole time!

People feel ashamed about copying because they think copying someone's work means wanting to be like that person, but that's flawed thinking.

Leonardo da Vinci spent years copying the great artists before him. Beethoven emulated Haydn and Mozart. The Beatles sang cover songs. Bruce Lee perfected existing martial arts before creating Jeet Kune Do. Linus Torvalds mastered existing operating systems before building Linux.

They all copied to achieve mastery, then created something lasting.

If you want to be a writer, copy good writers. If you want to be a hairdresser, copy good hairdressers. If you want to be an entrepreneur, copy good entrepreneurs, because copying is the shortest path to mastery.

An 8 year old just taught me something.

At our event this week, a girl named Ariya came up to ask a question.

She's written multiple books and wanted advice on how to promote them.

Most 8 year olds are playing Roblox. Ariya is building a business.

Her mum brought her because she's a fan of my work. And honestly, I was the one who learned something.

She showed me her book "The Moon That Forgot to Go to Bed." It's about why you can see the moon during the day.

I legit never thought about that question before.

Here's what I told her:
- Give copies to people who can amplify your work
- Show up to events and talk about what you're doing
- Keep showing up and good things will happen

The truth is, Ariya already gets it.

She didn't wait until she was "ready." She didn't overthink it. She just started, showed up, and asked for help.

That's the game right there.

Your calendar is costing you more than you think!

The biggest ops risk at Fanbytes wasn’t revenue. It was my memory…

When we were scaling, my calendar was stupid.

I had back-to-back calls with brands, creators, investors, team members and half the time I was typing while someone was speaking… Trying to listen and summarise at the same time.

A week later someone would ask me:
“What did they say about the budget? Did we agree to change scope?”

And I’d scroll through my notes trying to decode what I wrote.

I’d read it and ask myself what was I even talking about… but the scary part is I didn’t think it was a problem - we all just accepted it back then 🤦

If a client referenced something from three months ago, we’d dig through Slack hoping it was there.

When you are small you can get away with it, but as you grow it becomes messy.

Until we switched to using Otter AI.

Every call was being recorded, every conversation was searchable and If someone asks what was said 4 months prior, we’d pull it up word for word using their AI interface. Sounds boring until the day you need it. Now, I don’t live without it.

I've sold 3 businesses over the last 5  years.

The best deals (all cash, minimal earnouts) had these 3 things in common.

1. They started preparing before they felt ready.

Most founders think they'll wake up one morning and just know it's time. Then they scramble to get everything in order while a buyer is already at the table.
 
Selling your business is the biggest financial decision you'll ever make, and it deserves more thinking and more planning than anything else you've done as a founder.

The ones who win start 2 to 3 years early.

2. They dated their buyers.

Two of the businesses I sold ended up going to people who were already in the founder's network.
 
Customers, partners, even competitors they'd built a relationship with over the years. 

If you're serious about selling at some point, you should be building those relationships now, long before you ever send a teaser document.

3. They knew exactly what buyers in their space were paying for.

Every industry values different things. Some buyers care about recurring revenue, others care about your team, others care about IP. 

The founders who got crazy multiples understood what similar companies were being valued on and reverse engineered their business to match. 

If you don't know what your buyer cares about, you're building blind.

"I'm not ready to sell my business yet."

I hear this all the time, and I get it - you've got a business to run, and thinking about an exit that's three years away feels like a luxury you can't afford.

I know this because I almost got it wrong myself. 

Three years before I sold Fanbytes, I had someone do a mock valuation of my business because I wanted to know what a buyer would actually see if they looked under the hood.

What I discovered surprised me. I had been obsessing over the wrong things entirely.

One example: there's this concept called "quality of earnings." It's basically how "real" your profits are and whether a new owner could replicate them. Most founders have never heard of it, but buyers care about it enormously.

When I understood that, I changed how I priced our services, restructured certain deals, and made decisions that seemed small at the time but ended up adding significant value to the final number.

None of that would have happened if I'd waited until I was "ready to sell."

You can't fix these issues in six months! They take years to engineer properly.
Thinking about an exit is something you start doing while you still have runway.
By the time you're ready to go to market, the work should already be done.

P.S. The founders who get premium multiples all say the same thing: "I started preparing way earlier than I thought I needed to." The ones who got disappointing offers wish they had that time back.

You self-sabotage more than you realise.

And I only clocked this looking back at my first paid speaking gig. It was at a marketing conference in Belfast where they'd cover travel and accommodation, and I just needed to quote my fee.

I felt a knot in my stomach thinking about what to charge, because I'd spoken publicly before, but getting paid felt completely different 😩

I mustered the courage to ask for £800 and to my surprise they agreed immediately. 

The day arrived and I was terrified, so I faffed and hesitated and delayed until by the time I reached check-in, my flight had left. 

That missed flight wasn't an accident because a tiny part of my brain offered me an escape route, and if I missed the flight, I could tell a story that excused me from the anxiety-inducing commitment.

Self-sabotage is sneaky because it happens beneath the surface!

Sometimes it looks like procrastination, where you tell yourself you're not quite ready or that delaying has some strategic benefit when the real reason is fear.

Sometimes it looks like perfectionism, where you hold yourself to an unrealistic standard not because excellence is the goal, but because the standard becomes a reason to avoid starting at all.

Watch for self-sabotage whenever you feel fear around a specific task and slow down to examine your true motives.

I speak to hundreds of founders every year who want to exit their business.

The most common complaint I get is that they’re still stuck in their business.

So I tell them to do a Disappearance Test.

Literally, once a month be completely unreachable. 

Then when you come back, go through every single message and every request that landed while you were gone and write them all down. 

You'll start to see a pattern pretty quickly - some of those things genuinely needed you and most of them could have been handled by someone else entirely.

Do this once a month for 90 days and you start to see exactly where you're the bottleneck and where your team is perfectly capable of running things without you. 

The questions that keep coming back are the ones worth building a process around, and the ones that got answered without you are proof that you were never needed there in the first place.

After 90 days, most founders I work with have already pulled themselves out of half the things that were keeping them stuck.

Also business starts looking a lot more like something a buyer would actually want because it runs without you being in the middle of everything.

A PR agency came to me last year asking for $12m…

When I looked at the numbers it was $1.4m in revenue and $300k in profit, which meant the market would price it closer to $1.2m. 

They were convinced their relationships and culture justified the gap, even though buyers do not pay for stories, they price risk.

So we focused on four levers that actually move multiples in service businesses.

I call this the LOCK framework:

Locked revenue - by moving key clients onto longer term contracts with auto renewals so income was visible.

Owner optional - by removing the founder from day to day client work so the business could run without her.

Category authority - by narrowing positioning to a defensible niche instead of generic PR.

Key people committed - by tying senior team incentives to staying post acquisition.

Fourteen months later they had not hit $12m, but they moved from roughly $1.2m to $7m without changing revenue or profit.
