The QALMS Framework: How It Makes Training Stick

Most managers think managing and coaching are the same thing. 

But here’s the truth.

Managing is about tracking tasks and making sure things get done. Coaching is about helping people grow and unlocking their best. 

There’s a big difference.

A manager gives instructions, sets deadlines, checks progress. A coach asks questions, listens, and helps people find their own answers. 

That difference might sound simple, but it changes everything.

When you coach instead of just manage, your team feels seen. They feel trusted. They feel like they matter. 

And you start to notice something else, too.

Turnover goes down. People actually want to stay. Engagement goes up. Performance follows. 📈

I’ve seen this firsthand with leaders who make the switch. The energy changes. Morale rises. People go the extra mile because they feel invested in. 🌱

So here’s the real question:

Are you managing your team, or are you coaching them? 🤔

The typical "coaching" conversation is actually a series of instructions or feedback sessions.
Managers assume they're guiding, but employees walk away feeling micromanaged, not empowered.

I've seen this pattern dozens of times:
- Manager: "Here's what you should do."
- Employee: Nods, leaves, and nothing changes.

Why?
Because real coaching isn't about giving the answer.
It's about drawing out ideas, building confidence, and helping people solve problems themselves.

A good coach asks questions like:
"What have you tried so far?"
"What’s getting in your way?"
"What would a successful outcome look like for you?"

Coaching is about listening more than talking.
It's trusting your team to think, not just obey.

Next time you’re about to give advice, pause.
Ask one more question instead.

That shift is the key to transforming managers into true workplace coaches.

I see it all the time: companies invest in coaching training, and nothing changes.

Hundreds of managers sit through a day or two of workshops. Trainers deliver their best tips. Everyone leaves feeling inspired.

But fast forward a month, and it’s back to the usual routines.

Why? Because there’s almost never any real follow-up.

It’s easy to check the box and say, “We did coaching training.” 
It’s much harder to turn new skills into daily habits.

Without structured follow-up and ongoing practice, most managers revert right back to how they’ve always led. 
And nothing shifts for their teams.

Here’s the pattern I see:
- Managers attend training
- They jot down some good ideas
- They go back to their overloaded desks, and real life takes over
- A month later, the training binder is collecting dust

The solution isn’t complicated, but it does take commitment.

If you want coaching to stick, make follow-up part of the plan from day one.
- Schedule short check-ins for managers to share what they’ve tried and what’s getting in the way
- Encourage peer-to-peer discussions to keep ideas alive and fresh
- Offer quick practice sessions or role-plays to build confidence

It’s not about doing more training days.
It’s about creating a space where coaching gets practiced, talked about, and improved week after week.

The difference between “training” and real change? 
How you follow up.

If you want managers to coach better, don’t let the conversation end when the workshop does.

Most training has Fractional Success.

Not because people don't want to improve, but because after the workshop ends, nothing sticks.

Here's what nobody admits: If you're not reinforcing training, you're throwing money away.

Training without coaching is like building a house without a foundation. The knowledge fades, the skills vanish, and the investment is wasted.

I've seen teams who tried everything else. Only when they made coaching the core of their reinforcement did performance actually improve.

If you're serious about results, stop hoping training alone will work.

Double down on coaching. Make it your standard—not an afterthought.

Most leaders don't set out to create a toxic environment.
Toxicity is what leaks out when pressure has nowhere to go.

Flattened structures mean more people, more emotional load, fewer buffers.

Under sustained pressure, even good leaders default to survival:

But it is our leaders who will decide whether we reach it.

The UAE Vision 2030 and the Fifty Economic Plan are bold:
a highly productive, talent-rich, service-driven economy that can compete with the best in the world.

That future runs through our workplaces - especially hospitality, retail, tourism and service businesses.

But the latest Gallup data for MENA tells a different story:
• Only 14% of employees are engaged
• 24% are actively disengaged
• 46% are looking for another job
• Daily stress is at 48% - among the highest globally

No country can deliver its full economic vision with a workforce that is exhausted and unstable.

And yet, this is not a vision problem.
It is a leadership problem - particularly in the middle management layer:

The managers who open and close the stores.
Who run the shifts.
Who approve the holidays.
Who coach (or do not coach) their people.
Who turn strategy slides into daily reality.
