Just got off an audit call with a brand paying $5K/month for media buying.

Marketing lead: "Ad buying is commoditizing. I could probably just tell my ops person to run it this way and bring creative in-house."

Here's what I found in their account:

1. Free or cheap traffic is no longer optional.

Years ago Gary Vee told us that Facebook ads were like Malibu oceanfront property in the 50’s: cheap now, but just wait. 

He was right, and the brands that took that seriously and built organic audiences while paid was still affordable are in a completely different position today.

The window to build owned channels before you desperately need them is always closing. 

Organic content, LLM visibility, email list growth, whatever form it takes for your brand, start now. 

Don’t want to begin until CAC forces you to.

2. LTV is a product problem, not a marketing problem.

This one is hard to hear but it's true. If you sell one thing and your customers only need to buy it once, the cake is already baked. 

No email flow or loyalty program is going to save you.

Real LTV growth happens in the product roadmap:

- What else does your ICP actually want?
- What's the natural next purchase?
- What problem do they have that you're uniquely positioned to solve?

The hard work of marketing is done in product development, and you need to really embrace that if you want to stop playing defense on retention and start playing offense on expansion.

3. Get lean before you're forced to.

Whether we’re talking about tariffs, rising ad costs, or rising labor costs, the pressure on margins is coming from every direction at once right now, and that’s not going away any time soon.

The brands that are going to make it through the next three years are the ones who keep themselves as lean as possible.

That means using AI to do more with less. It means auditing overhead honestly. It means equipping your current team to be more productive instead of adding headcount.

Mean and lean is a mindset that you probably need in order to survive right now.

I broke all of this down in detail on the latest episode of The Bottom Line with Chris Hall of Ecom Cowboy, one of the sharpest, most honest conversations I've had about the current state of DTC and what it actually takes to build something that lasts.

The marketers who will thrive in the next 5 years won't be specialists.

I know that's not what most people want to hear. We've spent years being told to niche down, go deep, become the best at one thing. 

And that advice made sense… until it didn’t. 

AI has bottomed out the cost of producing “good enough” marketing assets and executing SoP-level marketing tasks. Companies no longer need to pay thousands for someone to create a single marketing asset, or even run a single marketing channel. 

Instead, they need someone who can:

- Read a P&L and understand what the business actually needs
- Manage budgets across channels without losing sight of contribution margin
- Inform creative strategy and take ownership of results
- Build and manage AI workflows and agents

And we’re not talking about a 10-year transition. This is happening now. The brands and agencies pulling ahead are already running leaner teams where one strong generalist, armed with the right AI tools, is outperforming entire departments.

Specialists aren't completely dead. If you're truly elite at what you do, there's still a seat at the table.

But the projects and pay between entry level and elite shrink every year and will likely never be replaced. 

I sat down with Chris Hall on the latest episode of The Bottom Line to dig into exactly this. Chris built one of the fastest growing stores in the Shopify ecosystem at Bruce Bolt, has worked inside agencies, and is now building one of the most interesting daily shows in the DTC space. 

He's lived every side of this industry, and his perspective on where it's all heading is one of the most honest conversations I've had about it.

We also got into the 3 things every DTC brand needs to be doing right now to survive rising ad costs, why LTV is really a product problem disguised as a marketing problem, and why clarity in your messaging will always beat clever.

Meta: "Your competitors just showed up willing to pay $51 per customer. I can still find people, but not at your price."

Cost Cap: "Hard pass. Don't spend."

Meta: "Holding."

[Weekend hits]

Meta: "Bad news. Everyone's saving for the long weekend. Auction's at $48."

Cost Cap: "Wait."

Meta: "Waiting."

[Monday morning]

Meta: "Good news. Everyone's back at work scrolling. I'm at $39."

Cost Cap: "Crush it."

Meta: "Crushing."

[Tuesday afternoon]

Meta: "Weird day. I think everyone's outside or something. Inventory's expensive."

Cost Cap: "Then don't buy it."

Meta: "Not buying."

That's it. That's the entire relationship.

Meta's algorithm is incredibly good at finding people who will convert. 

But it has one blind spot: it doesn't know if acquiring a customer at $45 makes you money or kills your margins. 

And that's exactly what cost cap solves. It gives Meta the financial guardrails to acquire customers without eating into your profitability.

Every week, I hear a DTC brand say they “hit a ceiling” and wonder if they maxed out.

99% of the time, you haven’t.

You’re at a growth plateau.

Here are 10 ways to break through it:

Now let’s get into it:

1. Fix your unit economics: 

Before you test a new channel, launch a new product, do literally anything, you need to know your numbers cold.

Know your cost of delivery as a percentage of revenue. Product COGS, merchant fees, returns, shipping and fulfillment, duties, taxes, fees, all of it. 

You also need to understand, are you a first-order contribution margin positive business, or are you a repeat rate business? 

- If you sell hoodies and your average customer buys once every 18 months, you need to make money on that first order, full stop. 

- If you sell consumables with 40% repeat rates within 90 days, you can afford to go negative on acquisition because you know the LTV is coming. 

Know which model you are. Everything else flows from this. 

2. Treat retention as a growth lever: 

A 5% increase in retention can drive anywhere from 20 to 100% increase in profit. The math compounds in ways that acquisition simply cannot. 

Most times, brands treat their best customers like strangers. 

They pour money into acquisition while their email list sits there getting the same generic flows as everyone else.

Your top 10% of customers by spend should have a completely different experience, VIP early access, exclusive products, actual human outreach. 

3. Grow in your weak area: 

If you've built a $10M business on paid media, you've probably maxed out the efficiency you can currently get from that channel.   

Your next order of business should be building a genuine social presence, investing in influencer seeding, and getting your product out into the wild.

These channels have no ceiling, and they make your paid dollars work smarter because people already know who you are before they even see your ad.  

The reverse is equally true. If you've grown organically, you're leaving money on the table by not amplifying what's already working. 

You can take proven content and put it in front of more people who look exactly like your best customers. 

4. Stop being scared of promotional moments: 

So many brands I know, are mortified of running sales. They think it's going to cheapen their brand or worse train customers to wait for discounts. 

But the thing is, value shoppers are a massive market. You know who the biggest retailer in America is? Walmart. People love deals! 

The key word here is “methodical”. Plan in advance, build with proper inventory, communicate with urgency and clarity, and measure it on profit, not just revenue. 

If you're still scared, start small. Friends and family sales, flash sales to your email list only, limited-time bundles. Test it before you go all in.
