Some PMMs get promoted without delivering impact.
Others deliver without getting promoted.

Who rises fastest in PMM often has very little connection to who’s doing the best work.

You can…

Deliver on time (or early).
Nail the largest launches.
Talk about what you accomplished.

But you still don’t get noticed.

Here’s why 👇🏻

You haven’t mastered the art of strategic visibility.

Strategic visibility is what will earn you trust, influence, and ultimately, a seat at the table.

What most PMMs don’t realize is that visibility isn’t about volume, it’s about framing.

Two PMMs can do the exact same work, but the one who gets noticed is the one who knows how to position it.

→ Good PMMs talk about what they did.
→ Better PMMs talk about what they solved.
→ The best PMMs talk about what they made possible.

They draw a straight line from their work to business outcomes, and they build simple, predictable rhythms for sharing results.

You can think about it like this:

→ TASK LEVEL

The PMMs who stay overlooked tend to communicate at the task level:

“We launched X.” “We shipped Y.”

It’s accurate, but it’s not particularly meaningful.

→ PROBLEM LEVEL

The PMMs who start getting traction shift to the problem level:

“Here’s what we unblocked.”
“Here’s what improved because of this work.”

People start to see the connection between PMM and progress.

→ POSSIBILITY LEVEL

The PMMs who become indispensable operate at the possibility level:

“Here’s what this made possible for customers.”
“Here’s how this moved the business forward.”

Now they’re not seen as executors, they’re seen as strategic drivers.

Language shapes perception. 

So if you’ve been feeling overlooked, start here:

1️⃣ Reframe your updates from what you did to what it unlocked.
2️⃣ Share results on a repeatable cadence (even the small ones).
3️⃣ Show how you moved the business forward, not just how you launched features.

I stopped using firmographics to build target lists.

My response rates shot up. Here's why:

Everyone thinks better targeting means more precise firmographics: 

- Specific tech stacks
- Exact employee counts
- Narrower revenue bands 

But they're solving the wrong problem.

The issue isn't that our lists are too broad. 
The issue is they're full of companies with zero urgency to buy.

Here's what happens in most outreach:

We buy lists of 10,000 "perfect fit" companies. 
We layer on intent data for another $50K (Vendors love this bit.) 
We craft "personalised" messages about their industry.

Then we get <2% reply rates and blame the copy.

Meanwhile, there's a different approach I've seen that changes everything:

Target companies experiencing measurable pain RIGHT NOW. 

Not companies that match your ICP. 
Not companies showing "intent signals." 
Companies in actual, verifiable crisis.

Think about it:

A hospital that JUST copped Medicare penalties needs help TODAY. 
A company that JUST failed a compliance audit needs help TODAY.
A retailer whose margins JUST tanked needs help TODAY.

When you know their acute pain, two things happen:

1. Your list shrinks to 100 companies (who cares - they actually need you)
2. Your message writes itself - just describe what happened to them

The visual below shows the three layers of targeting I see.

Everyone buys what vendors sell them. 
Everyone uses the same firmographics. 
But nobody's touching the approach that actually works: Crisis & Pain.

It's sitting right there in the centre, ignored by 99% of teams.

Stop targeting who companies are. 
Start targeting what just broke.

Your pipeline will never look the same.

I find desperate prospects | Using data combinations nobody thinks to use + writing messages they can’t ignore.

1 rep spends 60m on email = nothing
1 rep spends 5m = booked meeting
Why the difference?

It’s what the email proves before they finish reading.

Most people think it’s personalisation:

- Mention their funding
- Reference their podcast
- Quote their post

But hyper-personalised essays get ignored while quick notes get “Yep, when works?”

The big unlock is where you position yourself in *their* world.

Every cold email sits somewhere on this spectrum:

Product-first → Problem-first → Value-first

All three can book meetings.

But one of them books far more meetings with less effort.

1. Product-first (most reps)

- Leads with what you built
 → “We help companies automate X…”
- Attach a deck, ask for 30 minutes
- Proves you know your product
- Result: sounds like everyone else, a few polite meetings

2. Problem-first (strong reps)

- Opens with their situation or risk
 → “Noticed you’re scaling into EMEA without local ops…”
- Shows you understand the problem they’re wrestling with
- Ask is a simple, low-friction question to get a reply
- Result: more replies, more meetings, feels like someone who “gets” their world

3. Value-first (top reps)

- Leads with specific, verifiable facts
 → idle assets, missed revenue, new leads, hidden risk
- Shares a mini analysis, list, or opportunity they can use now
- Proves you care about what they value, not what you sell
- Ask is just: “Want the full breakdown / full list?”
- Result: more meetings, warmer conversations, you show up already helping

Problem-first proves you understand their problem.
Value-first proves you care about what they value.

Stop adding personalisation tokens.
Start moving from pitching what you sell to delivering what they need.
