Insufficient governance: Three days at Gartner in Orlando just closed. Here’s the prediction that’s still sitting with me — and why I’m bringing it into a room full of leaders in New York City today.

Gartner’s closing prediction from the summit:
By 2030, 50% of AI agent deployment failures will be due to insufficient governance — not bad technology, not bad data.

Insufficient governance.

Think about what that means. The technology will be ready. The data pipelines will exist. The agents will be deployed. And half of them will fail because nobody built the accountability structure to run them responsibly.
That’s not a 2030 problem. It’s being set up right now in every organization rushing to deploy agents ahead of their governance maturity.

Gartner told us across three days:
— AI ambition without data foundations = ROI that never materializes
— Agent washing = autonomy without accountability
— AI spending on data readiness grows 7x by 2029
— GenAI and AI agents will trigger a $58 billion productivity tools market shakeup by 2027

The organizations that survive that shakeup won’t be the ones who moved fastest.

They’ll be the ones who governed well while moving deliberately.

Agent Washing : Gartner Day 2 in Orlando just called out the thing nobody in the AI industry wants to say out loud.

Most organizations are not ready for agentic AI. And deploying it anyway has a name: agent washing.

Here’s what actually came out of the summit floor yesterday.

Day 2 at Gartner brought three sharp sessions. The one that landed hardest was on agentic analytics — AI agents embedded directly into your analytics and BI platforms, autonomously triggering decisions and actions.

The hype around this is enormous right now.
The reality check from Gartner was sharper.

Agentic analytics is the wrong tool when you have:
— Strict compliance or audit requirements
— Low ROI use cases
— Immature data and integration readiness

Translation: most enterprise environments.

Gartner named the trap directly — “agent washing.” Deploying AI agents without evidence-based evaluation. 

Putting the technology before the readiness. Calling something agentic because the market demands it, not because your data foundation can support it.

The antidote according to Gartner:
→ Prioritize explainability — don’t let AI become a black box your compliance team can’t audit
→ Build traceability through semantic layers — know where every insight came from
→ Use phased adoption — earn the right to autonomy before you grant it

And the second major signal from Day 2: almost every GenAI use case requires extracting and governing significant volumes of unstructured data. Most organizations are nowhere near ready for this. By 2027, unstructured data management will account for 40% of total IT spend on data management.
That number is coming whether organizations plan for it or not.

For CEOs: ask your AI team one question — what percentage of the data feeding your AI agents is unstructured, and how is it being governed?
If they hesitate, you have your answer.

For Founders: if your product touches enterprise AI, explainability is no longer a feature. It’s a procurement requirement.

The most dangerous AI deployment isn’t the one that fails loudly.

It’s the one that runs quietly — ungoverned, unaudited, and unaccountable.

Based on what I'm hearing from founders scaling past $10M and from CFOs at companies between $250M and $500M, the same two questions are coming for everyone:

QUESTION ONE — for the CEO and founders:

"What did we spend on AI, and what actually moved because of it?"

Weak answer: "We're building capability and investing in the future."

Strong answer: "We ran two pilots. Here's what moved and by how much. Here's what didn't work and what we learned. Here's our next 90-day proof point and the single metric it changes."

Boards don't want AI strategy decks.

They want one metric, one owner, one timeline.

QUESTION TWO — for the CFO and C-suite:

"Are we paying the right price for our technology?"

Weak answer: "IT manages that — we have contracts in place."

Strong answer: "We audited our full stack 6 months ago. We consolidated 4 tools into 2. We renegotiated 3 enterprise contracts. We're running $X million leaner than we were 12 months ago."

The data this week is telling: $250 billion in AI spend, 56% of CEOs reporting zero return, executives averaging 1.5 hours of AI usage per week.

Boards funded those CEOs. They already have this data. They are going to ask.

The leaders who walk in with an honest, specific narrative — including what didn't work and what it cost — earn more trust than the ones with a polished deck that doesn't connect to a single real number.

Confidence isn't having all the answers.

It's being the person in the room who already asked the hard questions.

The White House just dropped Prez Trump’s Cyber Strategy for America. 

Here’s what CIOs, CISOs, and technology leaders need to know.
On March 6, 2026, the Administration released its national cybersecurity framework — six policy pillars that will reshape the public-private cyber relationship for years to come.

The 6 Pillars — and what they mean for enterprise leaders:

1. Shape Adversary Behavior
The U.S. is going offensive. Expect expanded cyber operations, private sector incentives to disrupt adversary networks, and serious consequences for cybercriminals. If you’re in critical industries, threat intelligence partnerships with government just became a strategic priority.

2. Promote Common Sense Regulation
Compliance-as-checkbox is getting challenged. The strategy calls for streamlining cyber regulations to reduce burden and accelerate response. CIOs and CISOs: this is a window to advocate for risk-based frameworks over prescriptive rules — and to reset the conversation with your board.

3. Modernize Federal Networks
Zero-trust, post-quantum cryptography, AI-powered threat detection, and cloud migration are now federal mandates. If you sell to or partner with government agencies, your roadmap needs to align to these standards — now. CISOs should be pressure-testing vendor alignment immediately.

4. Secure Critical Infrastructure
Energy, finance, telecom, healthcare, water — all explicitly named. The strategy pushes hard on adversary vendor displacement (read: de-Huawei-ification continues) and supply chain resilience. Your vendor risk program needs to reflect this posture.

5. Sustain Superiority in Emerging Tech
AI security, agentic AI for network defense, post-quantum cryptography, and crypto/blockchain security are all elevated to national strategic priorities. This is the clearest signal yet that AI + cybersecurity convergence is no longer optional. CISOs who aren’t building an AI security roadmap are already behind.

6. Build Cyber Talent
Workforce development — across academia, vocational programs, corporations, and the military — is called a strategic asset. CIOs and CISOs need to treat the cyber talent gap as a national security issue, not just an HR problem. Your hiring and retention strategy is now a board-level conversation.

Bottom line for technology leaders:
This strategy signals a fundamental shift — from reactive defense to proactive deterrence, from regulatory compliance to genuine resilience, and from siloed government response to deep public-private integration.
The CIOs, CISOs, and CFOs who get ahead of this won’t just be safer. They’ll be better positioned with regulators, boards, and investors.
The era of cyberspace as a background risk is over. It’s now a boardroom imperative.

Gartner's Day 1 keynote in Orlando landed a number that every CEO and board member needs to see.
Only 1 in 5 data and AI leaders are concerned that uncertain costs will limit AI value.
Yet more than half of IT leaders are already reporting AI cost overruns.
And only 44% of organizations have any AI FinOps practices in place.

Let that settle.
The people closest to the AI spend aren't worried about the cost.
The people responsible for the overall IT budget are.
That disconnect doesn't resolve itself. It compounds — quietly, quarterly — until it becomes a board-level conversation nobody wanted to have.

Here's what I'm taking from this:
AI velocity without financial discipline is how you build a beautiful capability that nobody can justify in the next budget cycle.

For CEOs: ask your data and AI leaders what their cost assumption looks like at 3x current usage. If they don't have an answer, you have your answer.

For Founders: if you're selling into enterprise, your buyer's CFO is asking this question right now. Make it easy for your champion to answer it.
ROI is not the finish line. It's the prerequisite for staying in the game.
