Unpopular opinion: most DTC brands should spend LESS on ads.

I run an agency that makes money when clients spend more. So why would I say this?

Because I've watched too many brands scale themselves into bankruptcy.

Here's the pattern:
- Brand finds product-market fit at £50k/month spend
- ROAS looks great, so they scale to £150k/month
- ROAS drops but revenue is up, so they keep pushing
- At £300k/month, they're barely breaking even
- Cash flow gets tight. They can't slow down because they've hired, committed to inventory, signed a lease
- Six months later they're dead

The problem isn't the ads. It's the business model.

Before you scale spend, you need:

→ Unit economics that work at LOWER efficiency (not just at your best-ever ROAS)
→ Cash flow to sustain 60-90 day payback periods
→ Operations that can handle 3x order volume without breaking
→ A creative pipeline that won't fatigue at higher spend
→ Honest attribution so you know what's actually driving revenue

We turn away 2-3 brands per month because they want to scale spend but their fundamentals won't support it. The conversation is always the same:

"But our competitors are spending £500k/month."

Yeah. And half of them are losing money.

Growth for the sake of growth is a vanity metric. Profitable growth is a business.

Fix the foundation first. Then scale. You'll go further and you won't go broke getting there.
