“I need my team to step up more.” 

I hear this from senior leaders all the time.  And I do believe them. 

They genuinely want more ownership from others, plus better judgment and fewer escalations landing back on their desk.

But here’s a question I follow up with:

“Can you walk me through how decisions actually get made on your team?”

Often they share that they are in most of the key meetings.  

And that they tend to weigh in with their view quickly, or jump in when something feels off. 

They stay close to the work because they care about the quality and the outcome.  

Indeed, from their perspective, that’s the job of being a responsible leader.

But from their team’s perspective, such behavior sends a different message.

It tells them that the safest move isn’t ownership, but escalation.

And this isn’t because the team is incapable or unmotivated.  It’s actually because they are quite intelligently responding to a system the leader created. 

After all, if their boss is consistently available to make the final call, why take the reputational risk of making it themselves? 

And if their leader is going to refine the thinking anyway, why stretch all the way into analyzing the issue?

So when a senior leader stays very close to execution, even with good intentions, a frustrating loop emerges.

The leader feels overextended and annoyed that the team isn’t stepping up.  

And the team feels cautious and wonders whether they’re truly empowered.

If this is happening to you, take a look at where you might be stepping in too quickly. 

Ask yourself if your presence is solving the problem before others fully own it. 

And consider where your standards, while valid, are unintentionally narrowing their decision space.

Remember that elevating the leadership capacity below you, requires you to tolerate more ambiguity above you.

Yes, you’ll have to live with a few decisions that aren’t exactly how you would have made them.  

But this allows others’ judgment to mature.  And ultimately that will come around to help you lead with more impact and less daily burden.

There’s a moment in senior leadership for which few people prepare you.

It’s when you realize there is no one left to whom you can escalate a problem.

Earlier in your career, difficult decisions were shared, so you could test your thinking upward.  In many ways, you had a visible safety net for these issues.

Then as your role expanded, that safety net disappeared.

All of a sudden, it’s you that has to hold the ambiguity for others.  

And you’re the one who is forced to absorb anxiety in the system while projecting steadiness back into it.

All of this happens quietly under the radar but very loudly within your thoughts.  

This is because you’re getting less feedback and direction to affirm your approach and at the same time being responsible for decisions that carry real consequence.  

And for many leaders, it’s this experience that they call burnout. 

But in my work with senior executives, what often comes up after looking deeper, is that this isn’t just burning out from the heavy workload and double-booked calendars.

It’s being overburdened by the sustained weight of judgment.

Because now they are forced to make decisions without having all the information and make tradeoffs that have no clean answers.  

And since they haven’t created adequate mental space to process that weight, they compensate by drifting back toward execution or becoming hyper-responsive.  It feels productive but doesn’t elevate their effectiveness. 

At senior levels, the success requires reflection, not just constant execution.  

Much of my coaching at this level becomes less about tactics and more about creating the disciplined space to refine the leader’s thinking, so they don’t let the heavy judgment of their role push them into an exhausted and reactive stance. 

If you’re feeling stretched in a way that more time doesn’t fix, it may be worth asking:

Is this burnout from overwork?

Or from carrying a lot more by yourself than anyone realizes?

And if it’s the latter, who is helping you think at the level your elevated role now demands?
