My biggest Webflow project came out of nowhere.

And to be honest, I almost didn't take it. 👇



The Setup:

SaaS company, Latin America expansion, website disaster.

They reached out through LinkedIn saying they'd been watching my stuff for months.


I thought it was spam at first.
Then we hopped on a call and... damn.

These people were the real deal.



How It Happened:

No proposal.
Neither pitch deck.
Only conversations.

They asked about my process.
I asked about their goals.
We clicked.

As simple as that.



The Work:

I'm not gonna sugarcoat it, this was HARD.

Late nights fixing animations....

Calls at weird hours because of time zones.

Teaching their team how everything worked.

But you know what? I loved it.

Because they trusted me to make decisions.

To push back when something wouldn't work.
To actually be a partner, not just a contractor.


What Stuck With Me:

After launch, their CEO sent me a voice note.

"Bimbi, you get our business better than most of our team."


That's when I realized:

Your offer isn’t broken.

You’re just talking to the wrong people.

Took me 2 years of building websites for random clients to figure this out.

And tbh? I felt pretty dumb when I did.

Look, I used to say yes to anyone with a pulse and a budget.

Big mistake.

Then one day I stopped asking 
“Who needs a website?”

And started asking “Who needs a Webflow partner they can actually rely on?”

That's the point where it shifted.

Here’s how you know you’re barking up the wrong tree:

• They vanish after one project 
(like they never knew you)

• First question is always about your hourly rate

• You’re constantly justifying your prices

• The word “retainer” makes them run for the hills

• They want cheap, not good

After working with 10+ enterprise clients, I noticed something wild:

The right people don’t ask “Can you build this?”

They ask “Can we work together long-term?”

That’s when it clicked for me.

I stopped chasing one-off projects.

Started building monthly partnerships instead.

Same me.
Same skills.

Completely different clients.

The businesses that actually need you aren’t shopping around for contractors.

They’re looking for someone who gets their business and sticks around.

Stop pitching your services to people hunting for deals.

When the UCD opportunity came up for Global Network Week, I knew I needed to be there.

Not for the certificate.
Not for the LinkedIn post.
Not because I needed another credential.

But because I suspected the gap between what I thought I knew about digital transformation and what actually works was larger than I wanted to admit.

I was right.

Five days at UCD Michael Smurfit Graduate Business School with the Global Network for Advanced Management didn't just fill that gap. It exposed how I'd been thinking about transformation entirely wrong.

The paradox of capability vs. absorption.

Technology companies now solve two-year problems in two weeks. But organizations still need quarters to make simple decisions. This isn't a bug. It's the fundamental constraint.

Day 2 at Global Network Week in UCD Michael Smurfit Graduate Business School brought two lessons that answer this question.

One from the awesome team at HubSpot’s Dublin office.

One from David Erixon , Marketing Director at Aviva and author of Distinguishers.

HubSpot identified the problem first. Up to half of rep time disappeared into admin work.
- Logging calls.
- Updating records.
- Building reports.
- Zero customer value.

They set a target. Every employee uses AI daily within two months.

Started with a small fraction of the company.
- Gathered top users.
- Extracted their workflows.
- Built use cases per function.
- Cascaded through the organization.

They made #AIAdoption a performance metric. Incentives tied to usage rates.

Not just encouraging the behavior. Rewarding it.

The result.
Massive capacity freed.

But that’s where most companies stop. They celebrate efficiency gains. Then waste the freed time on more internal work.

David showed where that capacity should actually go.

Most companies measure transactions. Volume. The 4Ps framework optimizes for sales, not outcomes.

His framework is different.

Customer value comes from four economies. 1️⃣Platform
2️⃣Knowledge
3️⃣Engagement
4️⃣Investment duration

Revenue grows through:
✅breadth
✅diversity
✅depth, and
✅length of spend.

Stop measuring transactions. Start measuring customer desired outcomes.

Then build economic systems to deliver those outcomes.

The connection is clear.

HubSpot freed half their capacity. That time now flows into Erixon’s four economies.

- More platform integration.
- More knowledge transfer.
- Deeper engagement.
- Longer relationships.

Their partner ecosystem proves the model. They’re not competing for the same transaction. They’re expanding the total value pool.

Implementation averages three to four months. Enterprise deals take six months to a year. Fast enough to show value. Slow enough to do it right.

One insight from two frameworks.

Companies that free their teams from low value work and redirect that capacity toward customer outcomes will capture disproportionate value in their markets.

The rest will optimize for efficiency in a shrinking relevance pool.

#HubSpot is testing this at scale. Low single-digit market penetration. Fastest growing segment globally.

That’s not a contradiction. That’s proof the model works when you execute well.

Eight touchpoints. One purchase. How do you split credit?

Get this wrong and you kill the channels actually driving growth.​​​​​​​​​​​​​​​​

Day 1. Digital transformation lecture at UCD Michael Smurfit Graduate Business School . Then Pinterest HQ in Dublin.

Two environments.
Same question.

How do you actually make transformation work?

The morning session started with technology. The class threw out answers.

- Cloud systems
- APIs
- LLMs & Digital twins
- Process automation
All valid.

Then the professor asked about failure rates for #digitaltransformation.

The room guessed between 70% and 90%.
She confirmed.
Most transformations fail.

Why?

Because companies chase level 4 transformations:
- Radical shifts.
- New business models.
- Complete reinvention.

The research shows a different path works better:
- Incremental transformations.
- Many of them.
- Running simultaneously.

Most will fail.

“But you only need a few to deliver 2x efficiency gains. Even fewer to create 10x opportunities.”

The real exercise was about attribution.
Eight touchpoints in a customer journey.
From first exposure to final purchase.
How do you allocate credit across channels?

Your answer determines where you invest next. 

The data challenge isn’t collecting information. It’s connecting touchpoints across 30 days, multiple devices, different browsers. Person A on mobile isn’t automatically Person C on laptop.

That’s the transformation problem:
❌Not technology.
❌Not strategy.
✅Measurement architecture.

Then we went to Pinterest  Dublin.
Different building. Same theme.

Their team walked us through how they solve attribution at scale.
- Cross-device tracking
- Multi-touch models
- Testing frameworks that let them run hundreds of experiments without breaking production systems

Professor Julie Schiro  talked about innovation hubs where failure is expected.

Pinterest showed us theirs. Running tests constantly. Killing most. Scaling the winners fast.

Here’s what I’m taking back home:

1️⃣First, stop waiting for perfect data. Start with directional accuracy. Test attribution models against known outcomes. Refine from there.

2️⃣Second, build the measurement infrastructure before scaling campaigns. Most companies do this backwards. They scale first. Then wonder why they can’t prove ROI.

3️⃣Third, incremental beats radical. Ten small tests beat one big bet. You learn faster. Fail cheaper. Find unexpected winners.

The Pinterest visit wasn’t about their product. It was about their testing culture.
- How they instrument everything.
- How they decide what to kill.
- How they scale what works.

That’s the framework I’m building this week.

Not just learning what works in other markets. Learning how they decide what to test next.

The transformation isn’t the technology.

It’s knowing which technology solves which problem. Then having the discipline to test before you scale.

Day 1 complete. Four more days of pattern recognition ahead.

Google recently launched Veo 3.1. Few days after,  we saw it demoed in Dublin.

Day 5 at UCD. The Google  visit. Final day of Digital Transformation week.

Nick mentioned working on a project last year.

The AI tool slowed them down. They paused. Within weeks, AI had progressed enough to resume.

What they thought would take two years happened in weeks.

Then the panel started. Seven Googlers. Sales, operations, finance, trust & safety.

Different roles.
Same observation.

The gap between what technology can do and what organizations can absorb is widening, not closing.

Even with Mid-market clients.
Many still run operations on Excel sheets.
Data protection concerns.
Cultural hesitation.
Infrastructure gaps.
Resistant to new platforms.

The approach?
-Show peer comparisons
-Size the opportunity
-Wait until they are ready

The uncomfortable question came up.

“AI can already do the analysis these teams perform. It could eventually interface with clients directly. So what is the role of humans?”

Every panelist gave the same answer.
👉AI handles tasks
👉Humans build relationships
👉Trust closes deals
👉You cannot automate trust

But the bar keeps rising.

If AI makes you twice as fast, leadership expects twice the output.
-Not the same work faster
-Deeper client engagement
-More strategic value

Hammad described the expectation shift. Five years ago when he interviewed, nothing about AI. Today, hiring managers expect fluency with emerging technologies. The pace of required learning has accelerated dramatically.

Stephanie Alaby  added a key point. Demonstrate that you leverage #AI. But also demonstrate why you remain essential.

The week ends with clarity on the central challenge.

Technology companies move at extraordinary speed. Friday launches become Tuesday demos. Two-year problems get solved in weeks.

Organizations absorb change slowly. #Culture, infrastructure, decision-making hierarchies create friction.

Google builds cutting-edge tools internally. But their sales teams spend most of their time helping clients move at speeds their organizations can handle.

The lesson applies universally.

Build for the organization you have, not the one you wish existed. Or invest years transforming the organization first.

Most companies try both simultaneously.

That is why most transformations fail.

I spent October in Dublin and São Paulo in December studying why transformations fail. 

Billion-dollar companies with perfect strategies. They collapsed because they stopped asking the right questions on quiet Sundays.

Your career is not built Monday to Friday. It is built in the spaces between.

Sometimes the best learning happens in the quiet moments.

Sunday is when you create separation.

Not by working more.
By thinking clearer.

• What patterns shaped your last 90 days?

Day 4 at UCD. The GE Digital case study. Instructive precisely because the vision was correct.

Immelt predicted data would become more valuable than industrial hardware. The industrial Internet opportunity was real.

Siemens proved it with MindSphere serving thousands of customers as a Forrester Leader.

GE had
➞ better positioning
➞ Deeper relationships
➞ Century of expertise.

Built Predix, hired tens of thousands, invested billions. Within years, the initiative folded into IT support.

What destroyed it? They tried to boil the ocean.

Platform economics require patient capital and years building critical mass. GE imposed quarterly P&L requirements while simultaneously transforming century-old #culture, competing with hyperscalers, and serving every industrial sector.

Organizational design guaranteed failure. Created separate digital unit but kept it dependent on internal business units.

➞ Separate enough to create friction.
➞ Integrated enough to prevent autonomy.

Attempted vertical integration against hyperscalers, building proprietary data centers that wasted hundreds of millions. Siemens partnered for infrastructure, competed on domain expertise.

Culture proved insufficient. Cannot graft software DNA onto industrial genetics.

➞Six Sigma versus Lean Startup.
➞Hierarchy versus flat teams.
➞Their sales force excelled at selling turbines but could not transition to platform deals.

Developer experience became disqualifying. Platforms succeed through developer adoption. GE Digital was not developer-friendly. Fatal for platform business.

Capital destruction accelerated.
Spent far more on buybacks and dividends than generated from operations.

When crisis hit, zero buffer remained. Insurance reserves required billions.
- Power collapsed
- Alstom impairment exceeded twice purchase price
- Stock fell
- Dividend cut
- Credit downgraded
- Multiple CEOs in rapid succession killed continuity essential for platform building.

Siemens faced same market, same technology. Succeeded by staying cloud-agnostic, maintaining industrial identity, securing internal adoption first, scaling gradually.

Today’s class connected this to #AI optimization risks. The gap between what tools can do and what organizations can absorb determines outcomes.

Being right about the future is insufficient.
Vision prescient.
#Strategy directionally correct.
Implementation catastrophically wrong.

Most #digitaltransformation fail from attempting everything simultaneously without the culture, capital, or organizational design to support it.

Companies that succeed…
pick one business unit

↓

Day 4 of Global Netwrok Week by Global Network for Advanced Management  held at 
UCD Michael Smurfit Graduate Business School.

Higher customer acquisition. Lower retention.
Higher costs. Worse outcomes.

Spending more on marketing made Zulily's retention problem worse, not better.

In Professor Leandro Guissoni's Customer-Centric Innovation course at FGV EAESP, I analyzed a case that reveals how executive teams misdiagnose retention problems.

Zulily's leadership identified five potential root causes:
→Over-assortment
→Stale merchandise
→Pricing erosion
→Delivery delays
→Site usability issues

All five missed the real problem.

The data told a different story:

→Brand-focused ads drove 7% activation but only 30% quarterly retention. 

→Generic discovery ads drove 3% activation but 47% quarterly retention.

The company was buying the wrong customers at increasingly expensive prices.

The core insight: You cannot fix retention with operational improvements when the real problem is strategic customer misalignment.

→Relationship customers came to discover unique brands. They visited daily. They tolerated 14-21 day shipping. They stayed.

→Transactional customers came for TOMS at 40% off. They got their deal. They left. They never valued zulily's proposition.

No amount of faster shipping, better curation, or lower prices could make transactional customers act like relationship customers.

The lesson: When retention drops, examine who you're acquiring before you fix how you're serving them.

I visited one of the fastest growing BPO headquarters early this year. They had live dashboards displayed on center screens for everyone to see.

✔️Real-time stats across all operations.
✔️Agreed KPIs updating every moment.
🙅‍♂️No narrative tweaking.
🙅‍♂️No delayed reports.
👍Just the truth showing if they are hitting targets or missing them.

This is what data-driven actually means.

Most companies claim they are insights-led.
They talk about digital transformation.
They invest in their tech stacks.

But then they hide the data.
They filter metrics through layers of approval. They polish numbers before reporting them up.

This BPO does the opposite.

✔️ Complete transparency.
✔️ Gaps visible in real time.
✔️ Wins celebrated immediately.
✔️ Problems surfaced the moment they appear.

You cannot fix what you refuse to see. You cannot improve what you hide from your team. 

Data-driven culture starts with showing things as they are.

Digital transformation tools are worthless if you use them to create better stories instead of better operations.

💡Martech platforms fail when they become reporting systems instead of action systems.

The companies winning right now are the ones comfortable with raw truth.

They put metrics where everyone can see them. They make performance visible.
They let data drive decisions.

This should be standard.
This should be the baseline.

Live dashboards showing agreed metrics.

No filtering. No delay.

Just continuous visibility into what matters.

That is my dream for businesses.
Data not as decoration.
Truth not as occasional insight.

Day 3 at UCD Michael Smurfit Graduate Business School for GNW.

The Airbnb example:

One data scientist with a laptop evolved into sophisticated infrastructure.
-Technical problem solved
-Data discrepancies gone
-Single source of truth established
-Tools deployed

Then reality hit.

Despite training investment, only 10% of employees opened the platform.

The problem wasn’t the technology. It was building a solution optimized for data scientists instead of the people who needed to use data.

Here’s 5 parallel moves that worked:

1)Chunked education into levels. 100 series for beginners. 200 for intermediate. 300 for specialists. Lowered the entry barrier.

2)Created data evangelists. Employees who loved the tools became champions. Grassroots adoption beats top-down mandates.

3)Restricted access. Counterintuitive but critical. Too many options paralyze users. Limited data visibility by role. Reduced cognitive load.

4)Built recommendation engines for data. Machine learning suggested relevant metrics based on role, team, past searches. The tool learned what you needed before you asked.

5)Separated tools by sophistication. Entry level with limited functionality. Intermediate with more power. Advanced for specialists. No one forced to navigate unnecessary complexity.

This connects to the 80-20 rule for build versus buy.

Off the shelf delivers 80% of what you need. The final 20% determines whether you build custom. 

When that 20% is insurmountable, you build.

But building the tool is the easy part. Getting people to use it is the transformation.

Sometimes you remove features to increase adoption. Users get paralyzed by choice.

Too much data. Too many dashboards

So…
-you add guardrails
-Restrict certain data sets
-Require justification for complex tools.

Add friction by design to guide users toward the right complexity level.

Usability trumps innovation when adoption is the goal.

Google’s approach to building writer tools shows the alternative. Co-creation from day one.

-They hired writer Steven Johnson
-Put him in the room during development
-Made him part of the product team
-Build with users, not for users

Technical problems are easier to solve than adoption problems.

You can architect perfect infrastructure.
Write flawless code.
Deploy cutting-edge AI.
None of it matters if your people don’t use it.

The case succeeded because they recognized 3 distinct problems:

-Data quality. Solved with infrastructure.

-Data accessibility. Solved with simplified tools. 

-Adoption. Solved with #culture.

Most companies stop after the first problem. Then wonder why their transformation failed.

You can’t automate adoption.
You can’t engineer culture change.
You have to build both deliberately.

The companies that win aren’t the ones with the best technology. They’re the ones whose people actually use it.​​​​​​​​​​​​​​​​

Small operational decisions aren't small.

This is where CDP and CEP architecture becomes critical.

→ Brand lift studies reveal which creative shifts awareness. You need a CDP to tag customer profiles with that exposure data. You need a CEP to serve different experiences based on it.

→ MMM shows which channel combinations drive incremental lift. You need a CDP to unify touchpoints across channels. You need a CEP to activate those insights through personalization.

→CLV analysis identifies high-value segments. You need a CDP to track lifetime behavior. You need a CEP to trigger retention campaigns.

𝐓𝐡𝐞 𝐩𝐚𝐫𝐭 𝐦𝐨𝐬𝐭 𝐜𝐨𝐦𝐩𝐚𝐧𝐢𝐞𝐬 𝐦𝐢𝐬𝐬: the feedback loop.

Your CEP delivers personalized experiences. → Customers respond. → That data flows back to your CDP. → Your measurement systems analyze it. → Each cycle refines understanding.

This is what I saw fail repeatedly in customer success. Companies ran brand lift studies but never enriched profiles. They built MMM models but never activated insights. They tracked CLV but never closed the learning loop.

The winning formula: measurement generates insights, #CDP unifies data, #CEP activates #personalization, new behavioral data feeds back into measurement.

Stop building disconnected capabilities. Start building continuous learning systems.

Most change initiatives fail because leaders ignore a basic psychological truth.

Autonomy drives engagement.

Research in self-determination theory identifies three pillars of intrinsic motivation:

1) autonomy
2) competence
3) relatedness.

Strip away someone’s agency and you trigger a threat response. This makes engagement impossible.

I’ve seen this pattern repeatedly in customer success work.

🙅‍♂️Clients resist implementation when it feels imposed.

🫂They embrace it when they shape how it unfolds.

The difference is participation.

Real participation, not performative inclusion.

When people face imposed change, their brains activate regions associated with physical pain and social rejection.
- They become defensive
- They look for flaws
- They search for reasons it won’t work.

But when people participate in shaping change, they shift into problem-solving mode.

Their cognitive energy moves from

“How do I resist this?” to

“How do I make this work for me?”

The choice has to be real. It has to matter.

Fake participation destroys trust faster than no participation at all. People detect performative inclusion instantly.

Even when constraints exist, latitude often remains in how those constraints play out. 

#Leaders treat constraints as eliminating choice. Actually, constraints just define boundaries where choice operates.

Timing matters too.

Early involvement creates ownership.
Late involvement creates resentment.

Bring people in during design and they shape the solution.
Bring them in during implementation and they just react.

This scales across contexts:

• In #organizations: announcing a new process versus asking “We need to solve this problem. What approaches should we consider?”

• In teams: defining the plan versus creating structures where people choose their level of involvement

• In customer success: implementing standard workflows versus co-creating solutions that fit client needs

Resistance is not the enemy. Resistance is information.

When people push back, something important to them is being threatened. Instead of overcoming resistance, inquire into it. “What concerns you about this?” “What would need to be true for this to work for you?”

These questions reframe the conversation from combat to collaboration.

Change fails because we design processes that ignore how humans function. We treat people as obstacles to manage rather than agents to engage. Then we wonder why carefully crafted plans unravel.

The most successful change initiatives build agency into every phase. They design resistance out from the start. They treat people’s need for control as a resource to activate, not a problem to solve.

Human psychology is not optional in #changemanagement. It is foundational.​​​​​​​​​​​​​​​​
