Hi, I’m Cosmin, the Founder and Lead Engineer of Duty Ventures. 

After some experience as a software developer in companies such as Google, Apple, and Amazon, I decided to launch my project.

With several former colleagues and college friends, we launched our own startup specializing in software development for entrepreneurs and customers needing software development services. 

Duty Ventures is all about developing software products from start to finish, thanks to the experiences we have all acquired in the past years.

I upgraded to a Standing Desk half a year ago! Worth it? Not really - I find I very rarely use it, and recently just thought about it... We tend to stick to what we're comfortable with, to what we are used to. It's hard to get into a new habit. But once it becomes a habit, it's almost like second nature. Are you behind on your Stripe API upgrades? Be careful! Stripe is sunsetting some very important and widely used features.

Stripe::Charges, Stripe::Sources are being deprecated and replaced with the more modern equivalent, the Stripe::PaymentIntents and Stripe::PaymentMethods. While you can still use them, you should plan to upgrade your integrations to avoid imposed deadlines during your busiest season...

In fact, one of my long-term clients started contracting us for a challenging Stripe Connect upgrade, back in the days when Stripe rolled out mandatory Know-Your-Customer (KYC) flows.

In B2B sales, I learned a valuable lesson: it's easy to focus on getting new customers, but super hard to get them to sign up. However, it's hard to focus on existing (or past) customers, but super easy to get them to sign.

Learning from others' mistakes! Here's another example of failures in marketing that will lead to bad outcomes.

I got a cold email from a company selling cybersecurity services. I clicked on their website, and I got this pop-up.

I get that sometimes marketing emails don't go through strong security checks, but you can imagine how a lead would react if you send such emails.

How do we work remotely as a team? What tools to do we use? Let me break it down to you.

- Communication: Slack
- Email: GSuite
- Meetings: Google Meet
- Project Management: Trello - very simple and clean. For more complex projects - JIRA
- Code Editor: Windsurf

That's it - nothing fancy, nothing complex. This is our "productivity" stack. Next, it's up to the individual to figure out what works for them. We don't want to force anyone into using anything that they aren't excited about.

Are you rich when you make 25x your annual spending? Is that the "golden ratio" of financial independence?

Here's a great hack I naturally learned that improved my sales skills:

Whenever you get a cold email, cold LinkedIn message, or even a cold call, answer and be receptive - be the buyer!

I'm almost always doing this, just to see how the best salespeople perform. If I forget about them, do they follow up? How many times? If I simply forgot to sign the papers, how do they gently ask me to sign?

I'll give you an example: I get called a few times per quarter from mobile carriers that are trying to sell me their phone services, like SMS, voice, and internet. I almost immediately say:

- I'm not interested - I already have an unlimited cheap subscription, thanks! 

However, last time I got a call, I asked them to tell me more, and asked:

- How are you better than this other subscrption I have?

Next time I send a message regarding custom software development work, I'll understand that most people like where they are at and don't want to change their teams. However, if you approach the conversation from their angle, you'll find that if you can tell them something that they don't know already, you might at least have a small conversation.

Doing this will make you more empathetic to your next clients, and you'll learn faster what works, and what doesn't work in sales.

Not to mention you'll see how easy it is to "slip" through the funnel 😆!

Cute how devs think they’re gaming the system with $200/month for unlimited Claude Code. ”Oh, I’m burning $2K in tokens with 6 Claude Codes before breakfast!”

Buddy, you’re not burning tokens. You’re burning markup.

I wired Claude Code into a dedicated vLLM to see what’s really under the hood. Six hours of pure coding and debugging later:

- 47M prompt tokens
- 45M prefix-cache hits
- 96.39% cache hit rate (token-weighted)
- Actual compute: 1.3M prefill + 300K generation tokens

That’s not GPUs working hard. That’s a cache with delusions of grandeur.

Anthropic’s “subsidized” coding plan isn’t subsidized; it’s a cache lottery. When they serve you a well-quantized Haiku/Opus hybrid that’s 96% memorized boilerplate, the marginal cost rounds to zero. The limits are fake scarcity. The $100 and $200 tiers are merely psychological anchors.

You’re not paying for compute. You’re paying for the feeling of unlimited power while they throttle you at 5 hours/week limits to protect GPU margins.

Agentic coding is a brilliant pricing hack. Just don’t confuse it with actual token economics 🤡

Make sure you own your AI. AI in the cloud is not aligned with you; it’s aligned with the company that owns it.

How NVIDIA, Disney, and Coca-Cola Mastered Market Timing

"Not only can I not pay you the million dollars I owe you, sir...but I need to ask to borrow another one million dollars." said Phil Knight to his banker in 1975.

Nike was about to collapse.

Surprisingly, not because growth failed.

In the early years, demand was strong.
Orders kept coming in.

From the outside, it looked like momentum.

But as Phil Knight describes in 𝘚𝘩𝘰𝘦 𝘋𝘰𝘨, the business was carrying immense exposure.

One bank.
One supplier.
Very little room for error.

That tension shows up in far more often than we admit.
Growth doesn’t automatically make a business safer.
Often, it simply 𝘮𝘢𝘨𝘯𝘪𝘧𝘪𝘦𝘴 𝘸𝘩𝘢𝘵’𝘴 𝘢𝘭𝘳𝘦𝘢𝘥𝘺 𝘧𝘳𝘢𝘨𝘪𝘭𝘦.

I keep returning to stories like this not as history, but as mirrors.

The work is getting done.  

But the results ain’t showing up.

That’s the mistake I made after my second exit.
(Yes, even after all the years of experience, patience is not my virtue)

Everyone says: think long-term.

Jeff Bezos says it.
Warren Buffett says it.

I could never really do it.

When survival was always in question — 
when one client could disappear, 
when one big logo could change the roadmap — 
thinking ten years ahead felt almost stupid.

And yet, in hindsight, I scaled and survived for over 20 years through recessions, personal crises, and long stretches of uncertainty.

Looking back, here’s what I realized:

I wasn’t bad at long-term thinking.

I was cautious about growth that weakened the business.
Not anti-ambition.
Not anti-progress.

I was deliberately saying no to growth that existed only for momentum.

I was aggressively 𝗽𝗿𝗼-𝘄𝗲𝗮𝗹𝘁𝗵.

I wanted a business that was financially rock solid — 
predictable, resilient, and optional.

That became my decision-making lens.

So when faced with “survival” choices, 
I paused and asked a few honest questions:

- Is this custom work driven by fear of losing a deal, 
or does it quietly change who we are?

- Am I taking this low-margin client for short-term cash, 
or lowering the bar we’ll struggle to raise later?

- Is this big logo shaping our future, 
or narrowing it?

- Am I pushing hard for a defined stretch, 
or teaching the team that exhaustion is normal?

Sometimes I said yes.
Often, I said no.

All the while, I kept telling myself: 
“I don’t know how to think long-term.”

In reality, I was doing exactly that.
I was refusing short-term decisions that would quietly shrink the future.

I was protecting optionality.

Become pro-wealth. 
Growth will follow.

This is an advice to founders to choose to build wealthy companies and not chase growth for the sake of growth.

Not every business gets stronger with time.

Some just get bigger.

I see this often.

Revenue goes up.
Teams expand.
Decisions get heavier.

But strength doesn’t always grow with size.

When I look at a business through an investor’s lens, the question is simple:
𝘐𝘴 𝘵𝘩𝘪𝘴 𝘣𝘶𝘴𝘪𝘯𝘦𝘴𝘴 𝘴𝘵𝘶𝘳𝘥𝘪𝘦𝘳 𝘵𝘩𝘢𝘯 𝘪𝘵 𝘸𝘢𝘴 𝘭𝘢𝘴𝘵 𝘺𝘦𝘢𝘳?

Warren Buffett has a short filter.

- Does it rely on debt?
- Does it earn consistently?
- Can it run without the owner?
- Are the economics easy to explain?
- Does the owner know what it’s worth?

That last one matters.

When owners can’t answer it clearly, it’s rarely a valuation issue.
It’s the owner's business understanding issue.

𝗦𝗼 𝗳𝗼𝗿 𝟮𝟬𝟮𝟲, 𝗜 𝘀𝘂𝗴𝗴𝗲𝘀𝘁𝗲𝗱 𝗼𝗻𝗲 𝗞𝗣𝗜.

Not revenue.
Not growth rate.

𝗕𝗼𝗼𝗸 𝘃𝗮𝗹𝘂𝗲.

It’s quiet.
It ignores theatrics.
It sits on the balance sheet.

But when it rises over time, something real is improving:

- Cash is being generated
- Margins are holding
- Capital is being used with care
- Risk is reducing

Book value won’t move in a straight line for everyone.
That’s fine.

What matters is whether the inputs feeding it are getting better.

Because strength isn’t accidental.
It’s designed.

Keeping star performers felt safe.

But it nearly broke my company.

Early on, our entire operation leaned on three people.

They were sharp.
Fast. Indispensable on paper.

We did everything to keep them close.
Senior titles. Early equity. Growth promised upfront.

We feared what would happen if they left.

Over time, things changed.

Decisions slowed.
Dependencies grew.
Work began routing through people, 𝘯𝘰𝘵 𝘵𝘩𝘦 𝘴𝘺𝘴𝘵𝘦𝘮.

Nothing malicious.
Just human behavior.

When a business can’t function without someone, standards soften.
Trade-offs creep in.
Design starts bending around personalities.

What became clear later was simple:
The risk wasn’t attrition.
It was fragility.

𝗣𝗲𝗼𝗽𝗹𝗲 𝘀𝘁𝗮𝘆𝗶𝗻𝗴 𝘄𝗵𝗶𝗹𝗲 𝘁𝗵𝗲 𝗯𝘂𝘀𝗶𝗻𝗲𝘀𝘀 𝘄𝗲𝗮𝗸𝗲𝗻𝘀 𝗶𝘀 𝗺𝗼𝗿𝗲 𝗱𝗮𝗻𝗴𝗲𝗿𝗼𝘂𝘀 𝘁𝗵𝗮𝗻 𝗽𝗲𝗼𝗽𝗹𝗲 𝗹𝗲𝗮𝘃𝗶𝗻𝗴.

No accountability chart fixes that.
This isn’t a performance issue.
It’s a design flaw.

We rebuilt by moving the weight.

- Systems carried complexity.
- Decisions moved without gatekeepers.
- New hires stepped in without slowing momentum.

People still mattered.
Some stayed. Some moved on.

But the company no longer depended on who showed up Monday morning.

That’s resilience in practice.
Structural. 
Designed.

What I haven’t touched here is the harder part:

1. Why accountability alone fails.
2. And how strong systems let average performance compound without drama.

I was reading Shoe Dog.

One passage caught me off guard.

Phil Knight describes standing alone in the Sistine Chapel, looking up at Michelangelo’s ceiling.

Overwhelmed by its beauty.
By the scale.
By the genius.

Then he reads something surprising in his guidebook.

Michelangelo was miserable while painting it.

His back and neck hurt.
Paint dripped into his eyes.
He complained to friends.
He wanted it to be over.

Knight pauses and thinks:
𝘐𝘧 𝘦𝘷𝘦𝘯 𝘔𝘪𝘤𝘩𝘦𝘭𝘢𝘯𝘨𝘦𝘭𝘰 𝘧𝘦𝘭𝘵 𝘵𝘩𝘪𝘴 𝘸𝘢𝘺, 𝘸𝘩𝘢𝘵 𝘩𝘰𝘱𝘦 𝘪𝘴 𝘵𝘩𝘦𝘳𝘦 𝘧𝘰𝘳 𝘵𝘩𝘦 𝘳𝘦𝘴𝘵 𝘰𝘧 𝘶𝘴?

That thought stayed with me.

We tend to romanticize great work —
As if it flowed effortlessly.
As if discipline felt inspiring.
As if focus felt light.

It rarely does.

Creation can be slow.
Repetitive.
Lonely.

And yet…

Centuries later, millions stand beneath that ceiling in awe.

They don’t see the pain.
They see the result.

The same is true for founders.

If you’re building something meaningful...
It 𝘸𝘪𝘭𝘭 feel very hard.
It 𝘸𝘪𝘭𝘭 test your patience.

That’s not a sign you’re doing it wrong.

It’s the price of creating something that lasts.

Maybe your creation won’t be admired by millions.

If it was built with care, that counts.

Bad decisions don’t come from bad strategy.

Clear thinking starts with naming reality without drama.
 
Founders get stuck when they react to mood, noise, and narrative instead of facts.

Call things what they are.  Then decide.

What’s one thing you’re naming honestly this month—without spin?

Clarity exists in layers.

Financial clarity is the last one.

In many of my conversations with founders, 
I see that product clarity is sharp.
They know what they sell.
They know why customers buy.

But when the conversation turns to financial strength, things loosen.

Revenue is known.
Cash is roughly known.
What the business truly depends on is rarely named.

That’s usually where risk hides.

Strong businesses aren’t clever.
They’re easy to read.

- Cash movement makes sense.
- Margins don’t need explaining.
- The owner knows which decisions actually move the business forward.

This is how investors look at a company.

Not through forecasts.
Not through confidence.
Through evidence.

That’s where discipline enters.

I use a simple structure for this.
𝗜 𝗰𝗮𝗹𝗹 𝗶𝘁 𝘁𝗵𝗲 𝟯-𝟮-𝟭 𝗳𝗿𝗮𝗺𝗲𝘄𝗼𝗿𝗸.

𝟯. 𝗘𝗮𝗰𝗵 𝗱𝗮𝘆, 𝘁𝗵𝗿𝗲𝗲 𝗻𝘂𝗺𝗯𝗲𝗿𝘀 𝗮𝗿𝗲 𝗰𝗵𝗲𝗰𝗸𝗲𝗱:
- Revenue
- Cash on hand
- One operating metric that reflects real health

𝟮. 𝗘𝗮𝗰𝗵 𝘄𝗲𝗲𝗸, 𝘁𝘄𝗼 𝗾𝘂𝗲𝘀𝘁𝗶𝗼𝗻𝘀 𝗮𝗿𝗲 𝗮𝗻𝘀𝘄𝗲𝗿𝗲𝗱:
- Are our current projects improving these numbers?
- Do we need to reallocate resources?

𝟭. 𝗘𝗮𝗰𝗵 𝗺𝗼𝗻𝘁𝗵, 𝗼𝗻𝗲 𝘃𝗶𝗲𝘄 𝗶𝘀 𝗿𝗲𝗳𝗿𝗲𝘀𝗵𝗲𝗱:
- A rolling picture of cash and capital
So trade-offs are visible before pressure forces them.

None of this breaks a business overnight.

It just limits what the business can withstand.

Understand your numbers with 3-2-1 framework by Surabhi

Great teams don't need more motivation.

They need fewer fears.

I've scaled teams for over 2 decades.

My learning is:

Performance issues are rarely about the drive.
They're mostly about doubt.

Motivated people start strong:

- They're energized by ambitious goals.
- They're excited by the vision.
- They're eager to grow.

But something happens along the way:

- The spark fades.
- The energy dips.
- Innovation slows.

And we rush to fix motivation:

- Add incentives.
- Plan team-building events.
- Create recognition programs.

Sounds familiar? :)

Truth is: 
Motivation isn’t the problem.

It's Fear.

- Fear of failure.
- Fear of judgment.
- Fear of not measuring up.

Motivation thrives in trust, not under pressure.
Peak performance happens in spaces 
where fears can’t take root.

The solution isn't adding more incentives.
