Early in my corporate career, 
I believed strong leaders absorb pressure.
So I did.

I filled decision gaps.
Clarified ambiguity others left open.
Carried risk quietly.

It worked - for a while.

Until I stepped into a role with broader scope and higher expectations.

What had made me effective before
no longer worked in the same way.

I wasn’t leading.
I was compensating.

And it was exhausting.

Senior leadership isn’t demanding only because of workload.
It’s demanding when ownership is unclear - especially above you.

When no one clearly holds the decision:

The turning point for me was learning to say:

I remember a senior leader telling me, two weeks into his new role:

Nothing had gone wrong.

There is a leadership reality we rarely discuss.

On International Women’s Day, I’m reflecting on the women who have taught me something important about a challenge that comes with responsibility.

The higher a leader rises in business, the fewer places there are where thinking aloud is possible.

Not because people don’t care.

Because the stakes change.

Ideas carry consequences.
Strategy affects livelihoods.
Words travel further than intended.

At some point, the space to think freely becomes exceedingly small.

People who carry real responsibility eventually encounter the same problem:

Leadership altitude reduces the number of truly equal conversations available.

Where things sometimes diverge is in how leaders process complexity.

Some leaders prefer to think through action, debate, or decision pressure.

Others think best through dialogue — exploring multiple perspectives before landing on a conclusion.

Neither approach is better.

They are simply different ways of carrying responsibility.

Today I am appreciating the journeys of my sisters, mothers, aunts, and grandmothers — women who navigated responsibility long before anyone spoke about leadership development.

My great-grandmother served as president of a small women’s society in her rural community.

Members contributed dimes and nickels so families facing hardship could receive help.

It was simple.
Practical.
Quietly powerful.

Looking back, I realize those were capability circles.

Women sharing resources, perspective, and strength so no one had to carry life’s weight alone.

Today, many experienced women leaders build something similar.

Not networking groups.
Not masterminds.

Small circles of trusted peers with different strengths who exchange insight, perspective, and wisdom.

Each woman stays sovereign in her own path.

Yet together, the circle becomes stronger than any one perspective. 

Some of the most thoughtful leadership decisions I’ve witnessed have emerged from these circles of trust.

Decisions sharpen.
Leaders grow.
Businesses prosper.

Not because anyone is trying to “empower” someone else.

But because capable women recognize the strength of standing beside other capable women.

And perhaps, in the years ahead, more women will continue intentionally building these circles of trusted capability.

There was a period in my career when I believed the problem was me.

The work was complex.
The expectations were high.
Nothing appeared broken from the outside.

Yet execution always felt heavier than it should.

Decisions rerouted.
Authority shifted depending on the moment.
Progress paused while alignment was re-established again and again.

Nothing failed dramatically.

But throughput moved slower than the demand required.
Energy drifted into coordination instead of output.
Time went to clarifying authority rather than advancing results.

So I adapted.

I learned how decisions actually moved.
Where approval truly lived.
How risk was informally managed.

From the outside, it looked like professionalism.

Inside, it was compensation.

Work required constant self-monitoring instead of clean execution.
Momentum depended more on navigating relationships than moving the work itself.

That compensation carries a cost.

Cycle times stretch.
Work queues stack.
Revenue conversion slows.
Margins absorb friction no one formally designed.

Eventually I moved into a different environment.

The work was still demanding.
The pace was still real.

But authority was explicit.
Decision rights were clear.
Responsibility and accountability aligned.
Execution felt lighter immediately.

Not because people worked harder. 
Not because mindset shifted.

Because decision flow matched the operating design.

That experience reshaped how I see organizations.

Many performance slowdowns aren’t effort problems.
They are structural ones.

When authority lives in relationships instead of systems, people compensate to keep work moving.

Over time, that compensation becomes invisible overhead.

And businesses produce exactly what they are designed to produce —
including the speed of their revenue
and the weight of their margins.

What began as a service discussion became an advisory moment.

On the surface the topic was performance pressure.
The real issue was something else entirely.

The company was navigating a transition.

Patents had expired.
New competitors were entering quickly.
 
Customers were demanding stronger value justification while pricing pressure increased.

Historically, they managed costs by moving labor expenses into Cost of Goods Sold (COGS) to protect overhead.

It worked, until it didn’t.

At one leadership meeting, the CEO announced cuts.

Eyes rolled.
Low groans moved around the room.

Not resistance.
Fatigue.

Were they reducing cost — or reducing capability?

As the CEO described the situation, a pattern became clear.

There was no consistent way to implement decisions across the business.
Only principles used to decide that action was necessary.

Execution depended on memory that lived inside individuals.
If certain people left, parts of the business would stall.

And beneath it all sat a deeper issue.
They had a fractured selling system.

The business structured customer relationships centrally around a clear strategy.

Execution in the field followed strong local autonomy shaped by operational realities that were often minimized.

Strategy and execution were both moving.
They just were not translating.

When one district sales leader confidently outlined how to meet the target,  no one challenged it.

Not because people agreed, but because the broader implications were hard to see in the moment.

Polite agreement filled the room.

They communicated and decided.
Shared understanding of consequences never traveled.

Systems rarely fail because people disagree.
They fail because the meaning of decisions changes as decisions travel.

Alignment isn’t agreement.
Alignment is knowing what a decision will cost and who must carry it afterward.

As February closes, it’s worth asking:
Where did conversation feel aligned while clarity lagged?

The hire was right.  
The assessment was right.  
The decision was thoughtful.

And yet — something is off.

The team hasn’t aligned the way you expected.

You start hearing words like overwhelmed, disconnected, not landing.

The leader is talented — you know this.

But they’re operating as if they are still in their last role, not the one they were hired into.

This is not a hiring problem.

It is a transition problem.

And it is almost always invisible — until it isn’t.

Most organisations invest heavily in finding the right senior leader.

Very few invest in the structured transition that determines whether that leader actually becomes effective inside the system — at the level they were hired to operate.

Onboarding and transition are not the same thing.

One welcomes a leader into the organisation.
The other builds their capacity to lead within it -- especially at the point where they must now lead people who lead people.

The transition window is shorter than it used to be, and tolerance for a slow start has narrowed.

And the cost of an unstructured transition spreads quietly across engagement, performance, and momentum.  It rarely appears on a single budget line.

Markets are mapped.
Structures are defined.
Responsibilities appear clear.

But once a decision enters the system that must execute it, the meaning of that decision often changes.

Authority becomes partial.
Context becomes uneven.
Decisions slow in both directions.

Over time, friction begins to accumulate.

Success carries assumptions with it.

And the conditions that help an organization reach a certain scale are rarely the same ones required to sustain and extend that growth.

A short reflection on how one expansion decision revealed something deeper about strategy and operating systems.
