Most conversations about Shadow AI can miss the point… But hey 👋 here’s one more for 2026!

Shadow AI isn’t about people “using tools.”
It’s about applications being created without discipline.

Shadow AI is application creation without the disciplines that make software safe, accountable, and repeatable.

What actually happens under the hood:

▫️ AI outputs become application logic
▫️ Prompts become unversioned code
▫️ Models become runtime dependencies
▫️ Data becomes implicitly exported
▫️ Decisions become production behavior

That’s not experimentation.
That’s deployment.

Without oversight, version control, or change governance, AI collapses the distance between idea and production. The moment outcomes influence decisions, you are operating a system, whether you call it one or not.

This is not a people problem.
It’s a leadership and architecture problem.
