Anthropic just released Claude Coworker - basically Claude Code for non-coders.

And the interesting thing is that they built this because they noticed people were using Claude Code for everything except coding. 

Which is literally what I've been doing for months, building what I call AI Workspaces - systems that handle video production, client work, automations, all from a single folder that compounds context over time.

Why I don't have a team.

"Pedro, when are you going to scale? You should hire some juniors."

I get this advice all the time. And I ignore it every time.

The Agency Model is often a Bait & Switch:
- The Pitch: You talk to the Founder/Strategist (High IQ).
- The Deal: You sign the contract.

Why your 4.0 ROAS is actually losing you money.

"Pedro, we hit 4.0 ROAS! Scale the budget!"

I hear this every week. And every week, I have to be the bad guy and say: "No. You are actually broke."

The Agency World is addicted to ROAS (Return on Ad Spend) because it is a vanity metric. It ignores the cost of doing business.

I don't look at ROAS. I look at CM3 (Contribution Margin 3).

Here is the "Profit Waterfall" that most dashboards hide:

1. Gross Revenue ($100) This is the number Google shows you. It looks great.

2. The "Hard" Costs (CM1)
👉 Minus COGS (Product Cost)
👉 Minus Shipping (Outbound)
👉 Minus Packaging
= Gross Margin

3. The "Soft" Costs (CM2)
👉 Minus Payment Gateway Fees (Stripe/Shopify take ~2.9%)
👉 Minus Pick & Pack (3PL fees)
👉 Minus Returns (The silent killer in fashion)
= Contribution Margin 2

4. The Marketing Costs (CM3)
👉 Minus Ad Spend (Google/Meta)
👉 Minus Agency Fees
= Net Profit (CM3) -> This is the only number that matters.

The Trap: If you have a 4.0 ROAS ($4 revenue for $1 spend), but your COGS are 40% and your Return Rate is 20%... you are likely losing money on every single order.

You are scaling losses, not profit.

The Fix: Stop giving your agency a ROAS target. Give them a CM3 Target.

Tell them: "I don't care about the revenue number. I care about the profit dollars left in the bank after the product is shipped."

If they look confused? Fire them.

Optimization never stops. It just shifts focus.

Yesterday I completed my A1/A2 Spanish exams after an intensive four-month study period, 6 hours per week. 

In business, as in PPC, it is important to recognize when to pause one campaign to focus on scaling another.

For the next 90 days, I will focus fully on execution.

Your Google Ads account is a lie.

I just audited a saddle company. On paper, they have a 4.5 ROAS. The agency was taking credit.

Then I looked under the hood.

In reality, 70% of their conversions came from brand terms. They were not using Google Ads to acquire new customers, but instead paying for customers who were already familiar with their brand. This approach uses Google Ads primarily for remarketing rather than prospecting.

Here is the Audit of how a "4.5 ROAS" actually hides a failing strategy:

1. The P-Max Black Box
The Error: P-Max was set up without Brand exclusions.
The Consequence: Google’s AI is lazy. It will always take the low-hanging fruit of brand searches to hit its ROAS target. It’s not growing the brand; it’s cannibalizing it.

2. The "Invisible" Product Feed
The Error: The product feed had zero descriptive keywords. No saddle characteristics. No audience definitions ("Saddles for....").
The Consequence: If your feed doesn't describe the problem you solve, Google can't show you to people who don't know you exist. You aren't finding potential clients if your products are invisible to new searchers.

3. Infrastructure from 2018
The Error: Pixel tracking was broken. No Enhanced Conversions. No Server-Side tracking. No Profit tracking.
The Consequence: You are feeding the AI garbage data. In 2026, if your tracking isn't server-to-server, you are flying a jet with a broken compass.

The Architect’s Plan: I am moving this brand into Siege-Mode.
Step 1: Kill the "Auto-Applied" recommendations. Google’s incentives are not your incentives. (yes the agency was using this.)

Step 2: Isolate the Brand. Move it to a dedicated Search campaign with a capped CPC. Stop overpaying for your own name. Use an exact match to “steal” the traffic from P-max

Step 3: Rebuild the Feed. We are manually redoing the entire feed.

Step 4: Move to POAS/Contribution Margin 3. We stop reporting on ROAS and start reporting on Profit.

The Lesson: It is shameful that in 2026, agencies are still hiding behind Brand ROAS.

If your agency isn't telling you what percentage of your revenue is New Customer Acquisition, they aren't growing your business. They are just managing your tax bill.

6 Hard Truths about "Being Busy" vs. "Making Money"

I hear this in every audit: "We are launching a Facebook strategy." "We are redesigning the email flows." "We are testing AI copy."

You focus too much on tactics and not enough on strategy.

I gathered data from top firms like McKinsey, Bain, and HBR. The findings are clear: being busy often just means wasting money.

Here are 6 statistics that show the difference between amateurs and professionals:

1. The "Trust Gap" is huge (Source: Fournaise Group). 80% of CEOs do not trust their marketing teams. The reason is simple: marketers talk about "Impressions" and "ROAS," while CEOs care about profit and cash flow. If you can't explain your ads in terms of the P&L, you are seen as a cost center.

2. The "Documentation" Multiplier (Source: CoSchedule). Marketers who write down their strategy are 313% more likely to succeed. It sounds simple, but most brands are just making it up as they go. If you don't have a written plan, you don't have a strategy—you just have a wish.

Amateurs try to make a sale on the first click, while professionals know that selling something like a $500 watch takes time. Are you building a relationship, or just looking for a quick sale?

5. The "Loyalty" Economics (Source: Bain & Co). Increasing retention by just 5% can boost profits by 25% to 95%. Most agencies focus on acquiring new customers because it's easier to sell, but real growth comes from keeping your existing customers.

6. The "Agility" Dividend (Source: PMI). Agile organizations waste 12x less money than slow ones. Strategy is not a long document you write once a year. It should be a guiding principle that helps you move quickly and stay on track.

My advice: Stop doing random marketing activities.

Before you launch your next campaign, ask yourself: "Am I just staying busy, or am I building something that will make money?"

The data doesn't lie. Motion ≠ Progress.

Your "Breakeven ROAS" is higher than you think.

I ask every new client: "What is your Breakeven ROAS?" 

They usually say: "My product costs $20, I sell it for $50. So I have $30 margin. My breakeven is 1.6."

Wrong.

That is the Gross Margin breakeven. It ignores the Variable Cost Stack that eats your profit alive:

- Merchant Fees: 2.9% + $0.30 (Stripe/Shopify)
- Pick & Pack: $2.50 per order (3PL costs)
- Shipping: $6.00 (and rising)
- Returns: 15% allowance (The silent killer)

Suddenly, that $30 margin is actually $12. Your real breakeven isn't 1.6. It’s 4.1.

If your agency is celebrating a 3.0 ROAS, you aren't winning. You are slowly going out of business.

Do yourself a favor: Recalculate your Real Breakeven. The number might scare you, but clarity is better than comfort.

Your Product Titles are losing you money.

I recently audited a feed for a jewelry brand. Their product title: "Gold Necklace."

That is not a title. That is a donation to Google.

When I manage a feed, I treat the Product Title as the single most valuable piece of real estate in the account. 

It has the highest weight in the search algorithm.

The "Architect" Formula for Titles: You cannot just copy-paste your Shopify name. You need to restructure it for how humans search.

Revenue is Vanity. Contribution Margin is Sanity.

Whenever a client says, "I want to double my revenue," I worry. After all, I could double your revenue right away by selling $1 bills for 90 cents each.

You might see "growth," but you’d end up bankrupt.

If you want a sustainable e-commerce brand, stop setting goals around revenue or ROAS. 

Instead, focus on what I call the "Holy Trinity" of profit:

1. Contribution Margin (your guiding metric). Most dashboards only show gross revenue, but I focus on contribution margin (CM3).
Formula: Revenue - (COGS + Shipping + Payment Fees + Returns + Ad Spend).
The Goal: We don't scale unless CM is positive. Period.

2. New Client Acquisition (the lifeblood of your business). You can’t rely only on returning customers. Without new ones, your brand will slowly fade away.
The goal here is to set a clear CPA target just for new customers (ncCPA).
In reality, we may accept a lower ROAS on the first order because we’re investing in gaining a customer, not just making a sale.

3. Retention Rate (the profit multiplier). Getting new customers fills your funnel, but keeping them is what grows your bank account.
The numbers back this up: increasing retention by just 5% can boost profits by 25% to 95% (Bain & Co).
The goal is to track your customers’ lifetime value (LTV) at 3, 6, and 12 months.

Don’t just say, "We want to grow." Set your expectations more specifically, like this:

✅ Growth Mix: "We aim for 70% of our revenue from new customers and 30% from retention."
✅ Efficiency: "We will keep a contribution margin of 20% on the first order."
✅ Flexibility: "If acquisition costs go up, we’ll focus more on retention through email and SMS to protect our profits."

Stop focusing on what looks good on your dashboard. Start focusing on what actually grows your bank account.

Do you know your contribution margin right now, or are you just making a guess?

You open your store on a 27-inch display.

The hero image is super clear.

The product description looks perfect.

The "Add to Cart" button is right there.

"It works," you think.

⭕ No. It works for you.

On their screen:

This isn't an annoyance. In 2026, this profit vanished.

If you aren't optimizing for the messy, chaotic reality of 30+ different screen sizes and platforms, you are handing market share to the competitor who is.

The Protocol for 2026:

1. Stop Guessing, Start Watching (Hotjar)
Don't assume interaction. Watch it.
Install Hotjar. Check 10 videos every day. You will learn so much!

2. Audit the "Big 4" on Mobile
Check these specifically on a mid-tier Android device, not just your flagship phone:
➜ Messaging: Is the hook visible without scrolling?
➜ Image Quality: Do they look sharp or pixelated on high-density screens?
➜ Descriptions: Are they scannable bullet points or dense novels?
➜ Social Proof: Can I read the reviews without a magnifying glass?

3. Product-Level Audits (Looker Studio)
Aggregate data hides the truth. 
Use Looker Studio to track Conversion Rate per Product (SKU). If your best-seller converts at 4% on desktop but 0.8% on mobile, you don't have a product problem. You have a UX problem.

The Bottom Line:
In this unstable economy, we fight for every basis point of margin.
A 0.5% lift in mobile conversion rate compounds into massive profit by Q4.

Is your PMax Ecommerce campaign "smart" ... or just lazy?

Everyone seems eager to try Performance Max. People say, "It uses AI to find customers" and "It’s smarter than a human."

Technically, the AI is smart. But it can also be lazy.

If you give an algorithm a ROAS target (e.g., 500%), it will not look for the hardest profitable customer. It will look for the easiest one.

This is what I call the "Path of Least Resistance" hypothesis.

To reach that 500% target, the algorithm tends to fall into two traps that make your dashboard look good but can actually cost you money:

1. Brand Cannibalization The algorithm bids heavily on your brand name. It claims credit for sales you would have made anyway. Result: High ROAS, zero real growth.

2. The "Cheap Item" Bias It favors low-priced, high-volume products because they sell easily. Result: High volume, but often the smallest profit margins.
Let’s try a thought experiment.

Picture these two scenarios:

Scenario A (PMax) You spend $1,000 → Make $5,000 Revenue (5.0 ROAS). The catch: 40% of sales are Branded, and 30% are low-margin accessories.

Scenario B (Standard Shopping) You spend $1,000 → Make $3,500 Revenue (3.5 ROAS). The catch: 0% are Branded, and 80% are high-margin core products.

Your dashboard says Scenario A is the winner. Your bank account prefers Scenario B.

The Fix: I’m not saying you should stop using PMax. I’m saying you shouldn’t trust it blindly.

Make the algorithm earn its results:
- Remove your Brand Terms from the campaign.
- Give the algorithm Margin Data, not just Revenue data.
- Review the split between New vs. Returning customers.

If you don’t keep an eye on the AI, it will always choose the easiest path.

You’re fighting for conversions, but you don't know why users are leaving.

Here is the short answer to one of the most classic questions in marketing: 5 people.

According to the data (and the Nielsen Norman Group), testing with just 5 participants will uncover around 80% of your usability issues.

Why only 5? Because after the first few people, you stop learning new things. You just start seeing the same problems over and over again.

But there is a "catch." (There’s always a catch, right?)

It isn't just 5 people total. It is 5 people per segment.

Testing Desktop vs. Mobile? You need 5 for each.
Targeting New Customers vs. VIPs? You need 5 for each.

I work in PPC & performance marketing for ecommerce, and I see this gap constantly. We fight hard for traffic, but we often skip the deep dive into where that traffic gets stuck.

You don't need to replace your CRO agency. You don't need a massive budget. You just need to find those quick wins.

My advice: Go recruit 5 people per segment. 

Use a tool like Userfeel. Watch the videos. Find the friction.

The investment is small. The insight is massive.
