One question: who should Steven Bartlett invite next?

I’ve always loved The Diary of a CEO.

It’s one of those podcasts that makes you think deeper, 
about business, people, and purpose.

So I decided to turn my curiosity into a real AI project.

For the past two months (on the side of my main work), I built an AI system that analysed every episode of The Diary of a CEO in 2025, every topic, every guest, every comment.

Here’s what it did:

- Ran 𝘁𝘄𝗼 𝘁𝘆𝗽𝗲𝘀 𝗼𝗳 𝗮𝗻𝗮𝗹𝘆𝘁𝗶𝗰𝘀:
  - 𝗧𝗼𝗽-𝗳𝘂𝗻𝗻𝗲𝗹: measuring episode performance through views, likes, and engagement metrics. Given them different weights.
  - 𝗖𝗼𝗺𝗺𝗲𝗻𝘁 𝗮𝗻𝗮𝗹𝘆𝘀𝗶𝘀: using NLP, LLMs and SLMs to understand audience sentiment at scale
- Combined both layers to see what drives real engagement beyond the surface

This project wasn’t just about insights; it was about "learning".

I wanted to:

- Build a full 𝗲𝗻𝗱-𝘁𝗼-𝗲𝗻𝗱 𝗔𝗜 𝘀𝘆𝘀𝘁𝗲𝗺 from scratch
- Handle real, messy text data at scale (emojis, sarcasm…)
- Use AWS GPU servers for training and Streamlit for deployment
- Actually ship something meaningful

It reminded me why I love data.

You don’t need to do random tutorials or fake datasets.

You can take something you’re genuinely passionate about, podcasts, football, fitness and turn it into a real AI project that teaches you 10x more.

𝗧𝗵𝗶𝘀 𝗼𝗻𝗲 𝘁𝗼𝗼𝗸:

🕓 2 months (nights + weekends)
💰 ~$100 total cost

Based on the analytics, the top 5 topics were 𝗧𝗲𝗰𝗵, 𝗣𝗼𝗹𝗶𝘁𝗶𝗰𝘀, 𝗥𝗲𝗹𝗶𝗴𝗶𝗼𝗻, 𝗣𝗲𝗿𝘀𝗼𝗻𝗮𝗹 𝗗𝗲𝘃𝗲𝗹𝗼𝗽𝗺𝗲𝗻𝘁, 𝗮𝗻𝗱 𝗙𝗶𝗻𝗮𝗻𝗰𝗲,

And the most requested guest by far was 𝗘𝗹𝗼𝗻 𝗠𝘂𝘀𝗸.

Who knows…

XGBoost is (still) one of the best ML models in practice.

Here’s why:

If you work with structured/tabular data, there’s a high chance XGBoost will beat most other models, even deep learning in many cases.

But what actually makes it so good?

𝗪𝗵𝗮𝘁 𝗶𝘀 𝗫𝗚𝗕𝗼𝗼𝘀𝘁?

XGBoost stands for Extreme Gradient Boosting.

It builds a group of weak learners (decision trees), each one fixing the mistakes of the previous ones.

It’s part of the gradient boosting family, but far more optimized for speed and memory.

𝗪𝗵𝘆 𝗶𝘁 𝘄𝗼𝗿𝗸𝘀 𝘀𝗼 𝘄𝗲𝗹𝗹:

- Handles missing values on its own
- Built-in regularization helps avoid overfitting
- Parallel training makes it strong on large datasets
- Tree pruning and early stopping keep the model from getting too complex
- Works for classification, regression, ranking, and can be used for time-series with feature engineering

𝗧𝗿𝗮𝗱𝗲𝗼𝗳𝗳𝘀:

- Can train slower than random forests and simple models
- Can overfit on small datasets if not tuned
- Not as clear to read as linear models
- LightGBM is sometimes faster on huge datasets, but results are often similar

𝗞𝗲𝘆 𝗛𝘆𝗽𝗲𝗿𝗽𝗮𝗿𝗮𝗺𝗲𝘁𝗲𝗿𝘀 𝘁𝗼 𝘁𝘂𝗻𝗲:

- n_estimators → number of trees
- max_depth → how deep each tree can grow
- learning_rate → how strong each new tree is
- subsample, colsample_bytree → add randomness for stability
- gamma, lambda, alpha → regularization
- (Optional but strong) min_child_weight → helps avoid overfitting

𝗪𝗵𝗲𝗻 𝘁𝗼 𝘂𝘀𝗲 𝗶𝘁:

- You’re working with cleaned tabular data
- You care about accuracy more than full explainability
- You want strong results without complex deep learning setups
- You don’t have GPU power for heavy neural nets
- You need a strong baseline for both competitions and real work

XGBoost is not flashy.
But it’s reliable, fast, and gets the job done when tuned well.

I took the last 3 days of 2025 for myself.

Best 3 days of the entire year.

No big plans.
No goals.

Just time to look back, sit with the present, and think ahead.

A few hard realizations came up.
One stood out more than the rest.

Reflection isn’t something you squeeze in.
It’s something you make space for.
More often, more benefits.

So I did something simple.
I listed 26 things worth building in 2026.
Just a working list on my desktop.

They fell into a few buckets.

𝗩𝗶𝘀𝗶𝗯𝗶𝗹𝗶𝘁𝘆.
- How my work is seen outside the room.

𝗖𝗿𝗲𝗱𝗶𝗯𝗶𝗹𝗶𝘁𝘆.
- What people can point to without explanation.

𝗗𝗶𝘀𝘁𝗿𝗶𝗯𝘂𝘁𝗶𝗼𝗻.
- Where my ideas live once I’m not in the conversation.

𝗔𝗻𝗱 𝘀𝗲𝗹𝗳.
- Energy, focus, and the ability to think clearly instead of reacting.

Seeing them together was clarifying.
Realization: authority isn’t one move.
It is a system you build deliberately.

That’s what I’m carrying into 2026.

Less noise. 
More intention.
And a lot more care around how results turn into opportunity.

Time in silence gave me this list of 26 items to focus on, to build authority brand in 2026.

After clarity, something naturally drops off.

You no longer justify your work.

This is the next step after making space and finding your one clear sentence.

Today’s focus: 𝗱𝗲𝗰𝗶𝗱𝗲 𝘄𝗵𝗮𝘁 𝘆𝗼𝘂 𝗻𝗼 𝗹𝗼𝗻𝗴𝗲𝗿 𝗻𝗲𝗲𝗱 𝘁𝗼 𝗲𝘅𝗽𝗹𝗮𝗶𝗻.

When your positioning isn’t clear yet, you add context by default.
You explain your choices.
You defend your scope.
You soften your point before making it.

Not because your work lacks value.
But because the signal isn’t sharp enough yet.

Here’s a simple example.

Instead of saying:
“I help founders with strategy, culture, leadership, and decision-making because it’s all connected…”

Clarity sounds like:
“I help founders make better decisions under pressure.”

Same depth.
Fewer words.
𝘕𝘰𝘵𝘩𝘪𝘯𝘨 𝘵𝘰 𝘫𝘶𝘴𝘵𝘪𝘧𝘺.

Here’s a 15-minute exercise you can do today:

1. Write down one thing you often explain or defend when talking about your work.
2. Ask: 𝘞𝘩𝘢𝘵 𝘸𝘰𝘶𝘭𝘥 𝘐 𝘴𝘢𝘺 𝘪𝘧 𝘐 𝘵𝘳𝘶𝘴𝘵𝘦𝘥 𝘵𝘩𝘪𝘴 𝘵𝘰 𝘴𝘵𝘢𝘯𝘥 𝘰𝘯 𝘪𝘵𝘴 𝘰𝘸𝘯?
3. Rewrite it as one short, direct sentence. Then stop.

You don’t need to publish this.
You don’t need to perfect it.

Just notice how much lighter it feels when you don’t explain.

On day-1 you created space. On day-2 you got our clarity sentence. Today, decide what not to explain in 2026.

Authority shows up in language.

Not just what you say. How you say it.

You’ve already done meaningful work.

Day 1 was space.
You slowed down enough to notice what matters.

Day 2 was clarity.
You named what you want to be known for.

Day 3 was subtraction.
You decided what no longer needs explaining.

Now comes the part most people miss.

𝗦𝗶𝗴𝗻𝗮𝗹.

Authority isn’t just clarity.

Less rush.
More quiet.
A subtle invitation to slow down.

There’s a Japanese concept called 𝘔𝘢.
It means negative space.

The empty interval that gives shape and meaning to everything else.

In Japanese art and life, 𝘔𝘢 isn’t wasted time.
It’s the pause that lets things breathe.
The space where clarity quietly forms.

This week offers that kind of space.

Space to ask quieter questions:
- What do I want to be known for next year?
- What can finally be left behind?
- What deserves my energy?

Thinking about your brand this way isn’t pressure.
It’s self-care.
It’s choosing alignment before visibility.

This is how authority compounds.

Quiet work. Public result.

𝗦𝗵𝗶𝗳𝘁 𝗜𝗻𝘁𝗲𝗹𝗹𝗶𝗴𝗲𝗻𝗰𝗲, the book.

Ivan Polic and Mariana Polic didn’t write it to “launch” it.
They treated it like a long-term asset.

They solved the biggest problem of business today:
𝘍𝘰𝘶𝘯𝘥𝘦𝘳 𝘋𝘦𝘱𝘦𝘯𝘥𝘦𝘯𝘤𝘦.

From day one, the commitment was clear.
Write something transformational.
Even if it takes longer.

They didn’t protect early drafts.
They shared them.
With real beta readers.
And invited honest feedback.

Some chapters were uncomfortable to revisit.
Some ideas didn’t survive scrutiny.
Many pages were rewritten more than once.

Not to sound smarter.
But to be 𝘤𝘭𝘦𝘢𝘳𝘦𝘳.

They treated readers with respect 𝘣𝘦𝘧𝘰𝘳𝘦 asking for attention.

No rush (they pushed the launch twice.)
No publish-and-pray mindset.
No “we’ll improve it later”.

Just steady, disciplined work.
Mostly invisible.
Completely intentional.

The public result came later.

- 𝗔 #𝟭 𝗰𝗮𝘁𝗲𝗴𝗼𝗿𝘆 𝘀𝗽𝗼𝘁.
- 𝗪𝗼𝗿𝗱-𝗼𝗳-𝗺𝗼𝘂𝘁𝗵 𝗽𝘂𝗯𝗹𝗶𝗰𝗶𝘁𝘆.
- 𝗦𝘁𝗲𝗮𝗱𝘆 𝘀𝘁𝗿𝗲𝗮𝗺 𝗼𝗳 𝟱-𝘀𝘁𝗮𝗿 𝗿𝗲𝘃𝗶𝗲𝘄𝘀.

Not as validation.
As a signal.

That’s the work.
That’s the game.

And they're just getting started.

My latest client book hit #1 category best seller spot in 2 days. And yet, it's just one of the side-results - the intent to help is the cause.

There were weeks I couldn't write a word.

I'd open the notepad…
stare at the blank page…
and close it again.

Not because I didn’t know what to say.
But because doubt was louder than clarity.

“What if this isn’t good enough?”
“What if no one cares?”
“What if I’m wrong?”

I thought once I became “good,” the doubt would vanish.

But it never did.

Even after self-publishing books,
even after helping experts build brands,
that voice still shows up.

But here’s what changed:
I stopped fighting it.

Because I noticed something.
Doubt came up…
- right before a breakthrough
- right before I tried something bold
- right before the work got better

And I realized that it wasn’t blocking me.
It was shaping me.

Maybe doubt is just a signal that you're growing.
That you're doing work that matters.

So, when it shows up..
Don't panic.
Pause.
Dig deeper.
Listen without letting it lead.

That shift changes everything.

How Authority Starts Working For You in 2026

Watch how experienced leaders speak.

Noticed what they leave out?

For a long time, I thought authority meant saying more.
More frameworks.
More credentials.
More answers.

I wanted to be useful.
I wanted to be clear.
I wanted to impress.

So I spoke more.

Then I started paying attention to the CXOs I was coaching.
And they did the opposite.

- They didn’t rush to explain.
- They didn’t stack points.
- They didn’t fill silence.

They chose their words carefully.
Asked better questions.
And stopped early.

Not because they lacked depth.
But because they 𝘵𝘳𝘶𝘴𝘵𝘦𝘥 𝘪𝘵.

That’s when it clicked for me.
Authority isn’t volume.
It’s judgment.

It’s knowing what to say.
And what to leave out.

That’s a language.
And most of us were never taught it.

Over time, I started writing down the exact lines they used.
Not to sound smart.
But to communicate with better impact.

That’s what turned into the cheatsheet.
A simple way to practice this language.

Experienced leaders create more impact by knowing what to leave out and what to say. They also know how to say it. Use this cheatsheet to talk like them.

I learned this over time.

Early on, I treated work relationships like friendships.
It came from care and a real desire to be 𝘥𝘦𝘱𝘦𝘯𝘥𝘢𝘣𝘭𝘦.

So I said yes often.
Late nights.
Weekends.
Last-minute requests.

I told myself that was commitment.

What I didn’t see then was this.
When effort stays unseen, it slowly becomes 𝘦𝘹𝘱𝘦𝘤𝘵𝘦𝘥.

Not because people are careless.
Because things that feel easy stop getting talked about.

At some point, I realized I wasn’t building strong client relationships.
I was building ease 𝘸𝘪𝘵𝘩𝘰𝘶𝘵 𝘴𝘵𝘳𝘶𝘤𝘵𝘶𝘳𝘦.

That’s when the shift happened.
I started thinking less in terms of clients, and more in terms of 𝗽𝗮𝗿𝘁𝗻𝗲𝗿𝘀.

Friend-mode keeps things comfortable.
But clarity keeps things from getting messy later.

This isn’t about being distant or rigid.
It’s about setting up relationships that don’t rely on guessing.

- Clear scope avoids surprises.
- Clear timelines reduce last-minute pressure.
- Clear expectations protect the quality of the work on both sides.

That shift changed how I work.
It also changed how the work is valued.

That’s when client relationships start to feel like partnerships.

Now comes the payoff.

Trust doesn’t come from saying you’re good.
It forms when people start noticing a pattern.

The same kind of work.
The same kind of outcomes.
Across different situations.

That’s when belief transfers.

This is where sharing results works.
Not as proof. As consequence.

“What happens when this way of thinking is applied?”
That’s the only question results need to answer.

𝟮. 𝗔𝘀𝗸: 𝗪𝗵𝗮𝘁 𝗱𝗶𝗱 𝗜 𝗰𝗼𝗻𝘀𝗶𝘀𝘁𝗲𝗻𝘁𝗹𝘆 𝗱𝗼 𝘁𝗼 𝗴𝗲𝘁 𝘁𝗵𝗶𝘀?
One behavior. One decision. One way of thinking.

𝟯. 𝗦𝗵𝗮𝗿𝗲 𝘁𝗵𝗲 𝗿𝗲𝘀𝘂𝗹𝘁 𝗮𝗻𝗱 𝘁𝗵𝗮𝘁 𝘀𝗶𝗻𝗴𝗹𝗲 𝘂𝗻𝗱𝗲𝗿𝗹𝘆𝗶𝗻𝗴 𝗰𝗵𝗼𝗶𝗰𝗲.
No pitch. No lesson. No conclusion.

That’s trust.

You’re not saying “hire me.”
You’re letting people see how outcomes happen around you.

When results repeat, trust follows.
And authority stops needing effort.

Use Inbound Authority Framework for your branding in 2026.

The first mistake new authors make.

They start writing before deciding the 𝘱𝘳𝘰𝘮𝘪𝘴𝘦.

In 12 years, I've see this most often.

Smart people. Strong passion.
Genuine intent. Enviable knowledge.

They open a document.
And just start typing.
It feels productive. 
It’s not.

Writing is execution.
𝗕𝗼𝗼𝗸'𝘀 𝗽𝗿𝗼𝗺𝗶𝘀𝗲 𝗶𝘀 𝘀𝘁𝗿𝗮𝘁𝗲𝗴𝘆.

A book succeeds when one sentence is clear.

𝘛𝘩𝘪𝘴 𝘣𝘰𝘰𝘬:
- 𝘩𝘦𝘭𝘱𝘴 𝘦𝘹𝘢𝘤𝘵𝘭𝘺 𝘸𝘩𝘰,
- 𝘴𝘰𝘭𝘷𝘦 𝘦𝘹𝘢𝘤𝘵𝘭𝘺 𝘸𝘩𝘢𝘵 𝘱𝘳𝘰𝘣𝘭𝘦𝘮,
- 𝘴𝘰 𝘵𝘩𝘦𝘺 𝘨𝘦𝘵 𝘦𝘹𝘢𝘤𝘵𝘭𝘺 𝘸𝘩𝘢𝘵 𝘰𝘶𝘵𝘤𝘰𝘮𝘦.

That sentence does three things for you:

- Focuses your research
- Filters what stays out (no bloat)
- Increases the odds of book's success

That promise does three things for your reader:

- Answers their WIIFM* question
- Helps them see their win
- Nudges them to buy
(* 𝘞𝘩𝘢𝘵'𝘴 𝘐𝘯 𝘐𝘵 𝘍𝘰𝘳 𝘔𝘦)

Without the promise, writing becomes noise.
With it, every word earns its place.

I’ve watched this pattern repeat.
Across first books.
Across smart experts.

The authors who pause here always finish stronger.
The ones who skip it, most likely, rewrite later.

Slow down first.
Decide your book's promise.
You'll find that the book gets written. :)

That’s how books get done, sell more, stamp your Authority.
