You can often predict whether a player will miss or score 
a penalty before the ball is kicked just by the walk.

Shoulders tense. Jaw tight.  
Focus: “Don’t miss.”  
Meaning: “If I fail, I let everyone down.”  
The body contracts. The shot hesitates.  
Often miss.

Body loose. Breathe steady.  
Focus: “Pick the corner.”

WHAT IS A STATE?

The concept popularized by Tony Robbins is simple:
State is the combination of three elements:

1. Physiology  
Posture, breathing, movement. 
The body influences the mind.

2. Focus  
What you pay attention to. 
Threat or opportunity.

3. Meaning  
The story you assign. 
Failure or training.

Physiology shapes focus.  
Focus shapes meaning.  
Meaning drives action.  
Action drives results.

Why great relationships are not about you but about the other person and what you build together.

Lady Randolph Churchill, Winston Churchill’s mother, 
once attended two dinners with 
two different British prime ministers.

After the first dinner she remarked:
"When I left the table, 
 I thought he was the most brilliant man in England."

After the second dinner she said:
"When I left the table, 
I thought I was the most brilliant woman in England."

The first man impressed her.
The second man made her feel valued.

Great relationships when 
others feel seen, valued, and understood.

Happiness
Quality relationships are the strongest 
predictor of long-term happiness

Five First Principles on Relationships

1. Trust
Trust grows through reliability and psychological safety. 
Keep your word, be consistent, listen without judgment,
and assume positive intent. 
Principle: Create psychological safety.

2. Understanding
Seek to truly understand the other person’s perspective, 
emotions, and aspirations. Ask thoughtful questions, 
listen carefully, and show genuine curiosity. 
Principle: Seek to understand first.

3. Appreciation
Express appreciation regularly. Notice small efforts, 
acknowledge strengths, and say thank you often. 
Principle: Show sincere appreciation.

4. Shared Meaning
Build experiences, rituals, and goals together. 
Travel, traditions, family habits, and common 
projects create shared memories and direction. 
Principle: Build something together.

5. Repair
Conflict is inevitable. What matters is repairing 
quickly. Apologize early, lower tension, and focus on
understanding rather than winning. 
Principle: Repair quickly.

First Principles - Relationships

Be a Free Spirit. 
Live by choice, not convention.

I find it fascinating what drives people 
to live their lives as they do.

There are countless explicit and implicit conventions 
about what a successful career looks like, 
what defines a great relationship, how to raise a family, 
and how to live healthily.

Many follow conventions without ever challenging them. 
They climb a ladder they never placed. 
They follow a script they did not write.

A free spirit is different.
“A free spirit is someone who is internally free enough 
to choose their life deliberately and 
brave enough to accept the consequences.”


WHY it matters

Agency
A free spirit strengthens agency 
Higher perceived control increases motivation, 
persistence, and performance under uncertainty 
(Bandura, 1997).

Coherence with What Matters
Living by chosen values increases coherence. 
When behavior aligns with intrinsic goals, well-being and 
sustained motivation rise significantly 
(Deci & Ryan, 2000).

Flexibility & Resilience
Detachment from rigid identity increases adaptability. 
Psychological flexibility improves resilience
(Kashdan & Rottenberg, 2010).


WHAT to do

1. Awareness & Detachment
List the conventions shaping your career, relationships, 
money, and health. Question each: 
Did I choose this or inherit it?
Principle: See the script

2. Curiosity
Expose yourself to alternative models of success 
and living. Read outside your field. Seek opposing views. 
Curiosity expands possibilities. 
Principle: Expand the frame

3. North Star
Define your core values, long-term ambition, 
and non-negotiables. 
Write a one-page personal constitution. 
Freedom requires direction, not drift. 
Principle: Choose your direction

4. Courage
Act in alignment even when approval declines. 
Make one visible decision that optimizes for meaning 
over optics this year. 
Freedom requires tolerating friction. 
Principle: Accept the cost

5. Discipline
Build systems that protect your autonomy: 
health routines, financial runway, deep work blocks. 
Discipline sustains freedom over time. 
Principle: Protect your freedom
 

FINAL thought
Being a free spirit is not about rebellion. 
It is about authorship.
Not escaping structure but choosing it. 
Not rejecting responsibility but owning it.

Be A Free Spirit

Either / Or:  How to make major life decisions?
A simple question provides the right path. 

Major life decisions. Everyone faces them.  
Do I pursue this career or that career?  
Do I stay in my current job or change?  
Do I engage with this partner or another?  
Do I commit to the relationship?  
Should we get married?  
Should we have children?
  
All of these are major life decisions.
  
Some decisions feel clear; 
Others are far less obvious.  
Because they offer different paths.  
They involve trade-offs. 
Those choices can lead to regret
The regret of an alternative life.
  
I recently came across a beautifully 
simple question for navigating such choices.  
It comes from Søren Kierkegaard in Either/Or:
  
“𝗢𝗻 𝗺𝗮𝗷𝗼𝗿 𝗹𝗶𝗳𝗲 𝗰𝗵𝗼𝗶𝗰𝗲𝘀, 𝗰𝗵𝗼𝗼𝘀𝗲 𝘁𝗵𝗲 𝗼𝗻𝗲𝘀

Clarity
Focusing on intolerable regret simplifies

create stronger motivation and persistence  
(Self-Determination Theory; Deci & Ryan, 2000).
  
Life Satisfaction
People who make decisions consistent with 
intrinsic priorities report higher long-term 
life satisfaction and lower regret 
(Schwartz et al., 2002).
  

WHAT to do 
  
1. Imagine Both Futures
Visualize both life paths in vivid detail
career, relationships, daily life, identity. 
Notice which imagined future creates 
deeper excitement or discomfort.
 
2. Identify the Regret
 Ask: ten years from now, which missed path 
would create the heavier regret? 
Regret reveals priorities
  
3. Remove Perfection
Accept that no choice eliminates trade-offs. 
Every meaningful path sacrifices another possibility. 
Life is trade-offs
  
4. Follow Aliveness
Notice which option feels more alive, meaningful, 
or expansive, even if it is harder or riskier. 
Growth usually lives there. 
Energy signals direction
  
5. Commit Fully
Once chosen, stop revisiting the alternative path. 
Invest your energy fully in building the life you selected.
Commitment creates meaning

One morning, I saw one of my son's drawings on the table.
A cartoon character. Wonderfully detailed. Full of personality.

I stopped. Really looked at it.
And I was surprised—not just by how good it was, but by the fact that I hadn't noticed.

He'd been drawing like this for weeks. Maybe months.
But I was too busy to see it.
That realization stayed with me.

Not because I felt guilty (though I did).
But because it made me ask: What else am I not seeing?

That question wasn't just about parenting.
It was about attention—and where mine had been going for years.

When I was constantly busy—jumping between tasks, filling every gap with activity—I thought I was present.
But I wasn't.

I was moving fast enough to miss what mattered.
And the cost wasn't just missing my son's drawings.
It was missing patterns I needed to see.

At work, I started noticing things I couldn't see before:
My team hesitates less when I'm not in the room.

Last month, they restructured a client workflow without asking permission, just informed me after.

They make decisions faster. They bring solutions.
I didn't create that by doing more. I created it by stepping back.
But I only noticed it once I had the space to observe.

I also saw how much energy I was spending on things that didn't matter.
Meetings that didn't move decisions forward.
Emails that generated more emails.
Busyness wasn't just unproductive. It was blinding me.

When I was constantly reacting, everything felt urgent.
When I created space, urgency finally separated from importance.

I started seeing the difference between activity and direction.
Between motion and momentum.
Between being involved and being effective.

When I protected white space, when I stopped filling every gap, I didn't just gain time.
I gained clarity.

I started noticing:

What actually mattered (and what didn't)
What people were capable of (when I wasn't in the way)
What I'd been doing out of momentum (not intention)

I used to think being busy meant I was being productive.
Now I know: busyness is a form of blindness.

The shift for me wasn't dramatic.
I didn't suddenly have twice as much time.
I just started protecting the time I already had.
And suddenly, I could see what I'd been missing.

What surprised me most was this:

Nothing new appeared.
What changed was my ability to notice.

My son's drawings were always wonderful.
My team was always capable.
The unnecessary work was always unnecessary.
I just couldn't see it.

Now I ask myself a different question:
Not "How do I get more done?"
But "What am I not seeing because I'm too busy?"

That question has changed everything.

This is the second-order effect of subtraction.
When I removed noise, reality got louder.

Clarity isn't something you add.
It's something that becomes visible when you stop filling every space.
And once I saw it, I couldn't unsee it.

There was a time when everything came to me.
Every decision. Every edge case. Every check-in.

I thought that meant I was being a good leader.
What did it actually mean? 
I was the bottleneck.

So I tried something uncomfortable.

I stopped being the answer.
And recently, I saw what happened when I did.

A few weeks ago, my team missed a delivery deadline.
I didn't hear about it immediately.
The delivery timeline was approaching, but there was no last-minute escalation.

No "we might be stuck" Slack at 9 PM like before. Something felt off.
Then the team leader reached out.
Not to ask what to do. Not to panic. Just to inform me:

"We had a scope change mid-project. It added new task lines. I spoke with the client, explained the impact, and we'll deliver two days later."

That was it. No drama. No approval request.
I stared at the message for a second. They'd already handled it.
My first instinct? Step in.

A quick mental checklist kicked off:
Should I call the client? Push for the deadline? Was this going to hurt us?

My fingers hovered over the keyboard.
That pause felt louder than any instruction I could give.
I typed a reply. Deleted it. Typed again. Deleted again. 
Then I put my phone down.

Because this was exactly the kind of situation I used to own.
And now…I didn't.

I kept checking Slack, half-expecting them to need me. 
They didn't.
It felt wrong—like leadership meant action.
This time, it meant restraint.

The client wasn't thrilled—but they didn't escalate.
They replied: "Thanks for the heads up. We'll adjust our timeline."
No trust broken.

The project was delivered two days later—clean, complete, aligned.
And honestly? It was better than if I'd stepped in.

Not because the outcome was perfect, but because the ownership was real.
The bigger win wasn't the delivery.
It was watching my team handle pressure, judgment, and trust—without me being the answer.

If I'm honest?
I probably would've pushed the team harder to hit the original deadline.
Maybe found a workaround. Maybe stepped in to manage the client myself.
The deadline might've been met. But the team would've learned less.

My way: faster execution, tighter control, slower growth.
Their way: a messier timeline—and real leadership muscle being built.

By stepping back, I didn't lose control. I transferred capability.

They didn't just execute work. They exercised judgment.
They practiced leading—not just doing.
The shift showed up in other ways too.

Before: "Should we tell the client about the delay?"
Now: "I told the client. Here's what I said."

That's the shift I didn't expect.
When I stopped being the answer, they started becoming leaders themselves.

Not because I told them to.
Because I gave them the space to.

The harder I hold on, the smaller they stay.
The more space I create, the more they grow.

Early in a new project, I noticed team leads asking the same clarification question—in different conversations, on different days.

The first time, I answered.
The second time, I answered again.
Then I stopped.

Not because I didn’t want to help—but because I realized answering again was the problem.

If the same question comes up twice, it'll come up a third time. And a fourth.

That's not a people problem. That's a friction problem.

So I documented the question and answer in a shared doc. 
Made it visible. Pinned it in Slack.

Simple. Unglamorous. Effective.
The questions stopped. Momentum increased. No fire to fight later.

For a long time, I thought my job in operations was to fix problems quickly.

Something breaks → jump in.
Someone’s confused → clarify.
A delay shows up → push harder.

I spent entire days putting out fires—answering the same questions, chasing the same updates, clarifying the same decisions.

I got good at reacting.
What I didn’t realize was how much energy we were wasting reacting to the same friction again and again.

The shift for me was simple:
I stopped asking, “How do we solve this?”
and started asking, “Why did this become a problem in the first place?”

Now I use one rule:
If something feels frustrating twice, 
I fix it before the third time.

Simple. Harder than it sounds.

Here's how that shows up in practice:

➡️ If I hear the same question more than once, I don't answer it faster—I document the answer once and pin it where people look.
➡️ If ownership feels unclear in a meeting, I don't wait for confusion to surface—I clarify roles early, before work starts.
➡️ If something requires constant follow-ups, I don't chase harder—I look for what's missing in the system.

What I’ve learned:

Small friction ignored doesn’t stay small.
It compounds.
It turns into delays, frustration, rework, and quiet burnout.

Reducing friction isn't just about efficiency.
It's about momentum.

Efficiency is about speed—doing tasks faster.
Momentum is about continuity—work that keeps moving even when you're not pushing.

You can be very efficient and still feel stuck.
Small friction compounds quietly—until one day everything feels heavier than it should.

But when you remove friction early:
  ☑️ Fewer pauses
  ☑️ Fewer resets
  ☑️ Fewer "wait—who owns this?" moments

Progress accelerates naturally.
Good operations isn’t heroic problem-solving.

It’s noticing patterns early.
It’s fixing the cause, not just the symptom.

It's removing friction before people realize it's there.
I still solve problems.

But more often now, I prevent them.
And that’s where the real leverage in operations lives.

For the last three years, I've kept one rule that nobody knows about:
It’s the rule that quietly decides how every day goes.

No phone & internet for one hour before bed.
No phone & internet for two hours after I wake up.

Three hours a day where my attention belongs to me—not to notifications, not to other people's urgency.

Unimpressive. Unexciting. Non-negotiable.
But it's the discipline that protects everything else.

Before bed:
I let my mind settle. I don't fill the last moments of my day with other people's thoughts.

In the morning:
I meditate. Walk. Read. Think. Visualize.

My day starts with direction—not distraction.
I don't react to the world before I've decided what matters.

The hardest part isn’t the rule—it’s the moment right before breaking it.

That small voice that says: "Just for a second."
"I should check in case something important came in."
It's not urgency—it's restlessness.

At night, it's wanting one last hit of stimulation before sleep.
In the morning, it’s the discomfort of sitting with my own thoughts before the world speaks to me.

A quiet voice says:
What if something important came in?
What if I’m already behind?

But what I’ve learned is this:
Silence feels uncomfortable when you’re used to constant input.

This discipline forces me to sit with that silence.
And that’s the real work.

There have been days I’ve broken it.
Usually after a restless night or when anxiety about the next day creeps in.

I'd check my phone in the morning "just to see."
Nothing urgent. Nothing that actually mattered.
But the day felt different.

My mind wasn't mine anymore. 
Before I’d even gotten out of bed, I was mentally responding to messages I hadn’t chosen.

I carried other people's priorities into my morning before setting my own.
Focus scattered faster. Decisions felt heavier. 

I felt busy earlier—but not clearer.
The cost wasn't dramatic. It was subtle erosion.

Why I protect these hours:
Because attention is finite.
And the first hours of my day—and the last—determine everything else.

If I give them away, I'm not building my day—I'm responding to everyone else's.
Sleep suffers. Energy drops. The next day starts behind.
The cost is too high.

Discipline isn't dramatic.
It's not waking up at 4am or running marathons or posting about your morning routine.

It's the small boundary you protect when no one's watching.
It's doing the thing that doesn't feel urgent—because you know what happens when you don't.

It's choosing future-you over right-now-you, quietly, repeatedly, without applause.

Nobody sees this discipline.
But everything I do depends on it.

What simplifying my life taught me about leading people!

In 2024, I stood in front of my closet and counted: over 50 items I barely touched.

Clothes I kept "just in case." Shoes I thought I'd wear someday. 
Things taking up space but adding nothing.
So I let them go.

And something unexpected happened.
I didn't just gain physical space—I gained clarity.

At first, minimalism was practical—decluttering rooms, reducing commitments, saying no to noise.

But over time, I noticed something deeper:
Less wasn't just lighter. Less was clearer.

What surprised me wasn’t the peace.
It was how uncomfortable the quiet felt at first.

When my personal life got simpler, my thinking did too.
And that clarity followed me into my work.

What I didn’t expect was how much it would change the way I lead.
Not overnight. Gradually. Quietly.
I stopped adding and started removing.

In life:

➡️ I let go of things I was holding onto "just in case"
➡️ I stopped overfilling my calendar
➡️ I released the need to be everywhere, all the time

In leadership:

☑️ I gave less direction and created more ownership
☑️ I stopped over-explaining and trusted people to figure things out
☑️ I removed unnecessary check-ins, approvals, and noise

The parallel surprised me.

Decluttering my home taught me that not everything needs a place.
Decluttering my leadership taught me that not everything needs my involvement.

I used to think being a good leader meant being visible everywhere, having answers quickly, and staying closely involved.

Simplifying taught me: ''Good leadership is knowing when to stop touching what already works.''

When I cleared physical space, I created room to breathe.
When I cleared leadership space, I created room for others to step up.

The same principle that brought peace to my life brought clarity to my leadership.

When I let go of control personally, I learned to trust myself. When I let go at work, I learned to trust my team.

Less direction → more ownership.
Less interference → more momentum.

Simplifying showed me this truth:
Who you are becoming personally is how you lead professionally.

Simplifying my life didn't just make me clearer.
It made me a clearer leader.

You can't lead with clarity if your own life is cluttered.
You can't create space for others if you haven't learned to create it for yourself.

It's not separate.

The minimalism I practiced at home became the subtraction I practice at work.
The trust I learned by letting go of 'just in case' became the trust I give to my team.

The way you simplify your life shapes the way you simplify your leadership.
And when you do both, everything gets lighter.
Not easier. But clearer.

Leadership is not a separate identity.
It’s an extension of your inner order.

And if your inner world is cluttered, your leadership will be too.
