Client wanted to add a custom field to the sales order header. Standard stuff.

Good consultant asks: "Why do you need this field? What business process drives this requirement?"

Great consultant asks: "Why not use the existing user-defined fields? Why not leverage document flow? Why not solve this through a different entry point entirely?"

The difference? Good consultants validate requirements. Great ones challenge the requirement itself.

My friend spent 3 days building a custom solution last year. Then I asked him one "why not" question. Turned out we could solve it with standard configuration in 20 minutes.

The requirement wasn't wrong. The approach was.

I was sitting across from a client who wanted to bolt every SAP module onto their S/4HANA rollout.

Sales, Finance, Procurement, Quality, Warehouse, Plant Maintenance — the whole buffet.

"We need everything integrated from day one," he said.

I could have said "Sure, we can make that work" like I always did.

But, I did not.

"No," I said. "That's going to fail."

He blinked. Hard.

I explained: Start with Sales and Finance. Get those rock solid. Then add Procurement in phase two. The rest can wait.

He pushed back. I held firm.

Six months later, they went live on time and under budget. 

The other modules? We added them one by one over the next year. Each integration was clean because the foundation was bulletproof.

That client taught me the most expensive word in consulting isn't "yes."

It's "no."
