I have spent the last year breaking down our GTM funnel
& then fixed it with the team. 

Here’s what we learned…

But before I get into that, what we were getting wrong was that we were desperately trying to find the “right” channel, when the problem was actually the right system for our existing channels.

That’s what led us down this path.

Here's what that system looks like now.

→ Traffic Mechanism: Demand Creation
We learned the hard way that traffic isn't random; it's engineered.
We stopped chasing "viral" content and betting everything on one channel.

Instead, we built three controlled inputs:

Your next 10 hires won’t be people

Cold email doesn't fail because of bad copy.

It fails because teams quit before they have enough data to know what's actually broken.

When someone tells me
"Cold email didn't work for us."

I ask one question:
How many emails did you send?

The answer is usually a few hundred.
Maybe a thousand.

That's not a campaign.
That's a test email.

Here's what real cold email numbers look like — and how to improve them 𝘸𝘩𝘪𝘭𝘦 𝘵𝘩𝘦 𝘤𝘢𝘮𝘱𝘢𝘪𝘨𝘯 𝘪𝘴 𝘭𝘪𝘷𝘦.

➡️ Step 1: Start with real volume

If you don't have volume, you don't have data.

Benchmarks we use:
→ < 6,000 emails → not enough signal
→ ~6,000 emails → minimum viable testing
→ 20,000–30,000 emails → enough to drive leads for most companies

Anything below that and you're guessing.

➡️ Step 2: Ignore opens. Watch replies.

Open rates are a distraction.

These are the only metrics that matter:
• Reply rate → target 1–2%+ (this is how we judge deliverability)
• Positive replies → 5-15%+ of total replies
• Bounce rate → keep under 3%

If reply rate drops below 1%,
you don't need "better copy."

You have a deliverability issue.

➡️ Step 3: Don't test everything in one campaign

This is where most teams destroy their data.

What we never mix:
• Multiple offers per variant
• Multiple CTAs per variant

How we do it instead:
• One offer per variant
• One CTA per variant
• Variations run in parallel, not stacked

If you mix offers and CTAs,
you'll never know what's actually working.

➡️ Step 4: Segment and prioritize before you scale

Not all leads deserve the same treatment.

What we do:
• Segment by ICP, intent, and fit
• Prioritize high-quality leads first
• Run catch-all campaigns separately
• Never mix low-quality lists with core ICPs

Bad segmentation kills good copy.

➡️ Step 5: Fix problems while the campaign is live

Cold email is not "set and forget."

What we do in real time:
• Pause inboxes under 2% reply rate
• Warm them before re-adding
• Cut bad lists immediately (bounce rate >3%)
• Double down on inboxes and providers performing best
• Rotate subject lines as an isolated experiment
• Remove CTAs that directly ask for a call

This is system management, not guessing.

➡️ Step 6: Measure success the right way

The single metric we care about:

Positive responses per 1,500 emails sent

Why?
Because it combines:
targeting + copy + deliverability + volume

Benchmarks:
• < 1.5 → something is broken
• 1.5–2.5 → average
• 2.5+ → scalable system

No vanity metrics. No excuses.

The real takeaway

Cold email doesn't improve because you "test harder."

It improves because:
• You send enough volume
• You structure campaigns correctly
• You segment and prioritize leads
• You fix issues while it's running

Most teams stop too early.
Or worse — they don't know what to fix.

That's why cold email

I see this tragedy play out every month:

Nobody wants to feel like they're taking a gamble. And risk isn't just about money - it's time, effort, and whether they have to hand over sensitive data.

What works: Keep the commitment small. Low cost, minimal effort, no asks for confidential info. Deliver results within two weeks, so they see value fast. Even better - frame it as "pay only if you love it."

2. Low Cost to Deliver:

If creating the offer takes you 10 hours per prospect, you'll burn out before you see results. Your process needs to be efficient and repeatable.

What I've learned: Templates and automation are your friends. I aim for under 2 hours per prospect. Everything gets productized - from the initial scripts to the audit process.

3. High Perceived Value:

This is where most people mess up. The offer needs to feel like a no-brainer win from their perspective.

How to do it: Address a real pain point they're actively struggling with. Share insights that feel "insider" or hard to get elsewhere. Make the outcome something they can actually picture and get excited about.

The Reality:

Think of it like a three-legged stool. Remove any one of these elements, and the whole thing tips over. 

The best offers I've created hit all three - minimal risk for them, easy for me to deliver, and packed with value they can't ignore.
