12 Lessons From $20,000,000 in Writing Course Sales

I paid Alex Hormozi's team $35,000 to help me scale to $1,000,000. 

And I just got back from their workshop in Vegas.

For the better part of 2 years now, we've been stuck trying to hit this goal.

But I emerged with extreme clarity on what to tackle this year.

Here are the 5 "Big Rocks" they said I should work on right now:

1. Clean up your org structure before it cleans you out

Our team nearly tripled in size this past year.

And it wasn't until the Hormozi team walked me through what a healthy org at our revenue level actually looks like that I realized how blurry our lines of ownership had gotten.

Instead, lead with the full year upfront.

And THEN downsell the 16 weeks if needed.

More cash upfront = more ad spend = more students, faster.

3. Build a media team that can actually scale your content

I'm making a significant investment in YouTube and media in 2026.

And I had a lot of unanswered questions about what that actually looks like:

• How many editors do you need?
• Do you separate short-form and long-form?
• Does one person own each platform?
• Does one person own each channel?

The Hormozi team helped me find the clarity I was looking for.

Basically, we have about 70% of the team we need.

And the move is to break out individual platforms and give each one a dedicated owner.

4. Follow up with leads in 15 minutes or less, every time

The Hormozi team made it very clear how much revenue we're leaving on the table every time we don't.

The big rock for my co-founder @dickiebush will be building the outbound infrastructure to make near-instant follow-up the default.

5. Stop asking "what's next?"

Instead, start asking:

"What's working and why aren't we doing more of it?"

This one hit hardest.

At the end of 2025, we ran our first paid 3-day challenge and it turned into our biggest revenue month of the year.

So when the Hormozi team asked us:

"If one challenge did that, why are you only doing one a year?"

The answer was obvious.

Do more live webinars and challenges.

But all of this just makes one thing even clearer for me:

Our business is NOT the right type of business for 99% of people to go build.

If you're just getting started, the operational complexity is too high.

7 No-Code Tools Running My 7-Figure Writing Business

Since 2023, I trained +2300 EU proposal writers, researchers, and consultants to implement AI in grant writing. They know winning grants can be faster, more efficient, and with less stress, even when deadlines are close.

Hi, I'm Kristjan Zemljic, and I've been where you are now. As a seasoned EU proposal writer, mentor, and consultant with over 20 years of experience, I know firsthand the frustration and exhaustion that comes with the grant writing process.

LOGIQ AI is my personal EU grant engineering assistant. For many, this is cheating.
 
And they're right.
 
They're right because their idea of "AI in grant writing" goes like this: 
• paste the call into ChatGPT, 
• paste the application form, 
• get a relevance section back, 
• repeat until done.
 
Wharton researchers (Shaw & Nave, 2026) studied exactly this pattern across 1,372 participants. 

𝗧𝗵𝗲𝘆 𝗰𝗮𝗹𝗹 𝗶𝘁 "𝗰𝗼𝗴𝗻𝗶𝘁𝗶𝘃𝗲 𝘀𝘂𝗿𝗿𝗲𝗻𝗱𝗲𝗿."
 
The numbers are scary: 
→ When AI gave wrong answers, people followed it 80% of the time. 
→ Their confidence went UP while their accuracy went DOWN. 
 
𝗦𝗼 𝘆𝗲𝘀, 𝗔𝗜 𝘀𝗸𝗲𝗽𝘁𝗶𝗰𝘀 𝗮𝗿𝗲 𝗿𝗶𝗴𝗵𝘁. 𝗔𝘀 𝗹𝗼𝗻𝗴 𝗮𝘀 𝗔𝗜 𝗶𝘀 𝘂𝘀𝗲𝗱 𝗶𝗻 𝘁𝗵𝗶𝘀 𝗹𝗮𝘇𝘆, 𝘂𝗻𝗰𝗿𝗶𝘁𝗶𝗰𝗮𝗹 𝘄𝗮𝘆.
 
But the same study found something else.
 
When people knew what a good answer looked like before asking AI, they caught bad advice twice as often. 

𝗥𝗲𝘀𝗲𝗮𝗿𝗰𝗵𝗲𝗿𝘀 𝗰𝗮𝗹𝗹 𝘁𝗵𝗶𝘀 "𝗰𝗼𝗴𝗻𝗶𝘁𝗶𝘃𝗲 𝗼𝗳𝗳𝗹𝗼𝗮𝗱𝗶𝗻𝗴" - you delegate specific work to AI while your judgment stays in control. 
 
𝗧𝗵𝗶𝘀 𝗶𝘀 𝗵𝗼𝘄 𝗟𝗢𝗚𝗜𝗤 𝗔𝗜 𝗼𝗽𝗲𝗿𝗮𝘁𝗲𝘀.
 
Before I write a single sentence of a proposal, Phase 1 forces me through 8 structured decisions. 

Each one requires me to read, think, and say "OK" before moving forward. 

𝗧𝗵𝗶𝘀 𝘄𝗮𝘆, 𝗔𝗜 𝗲𝘅𝘁𝗲𝗻𝗱𝘀 𝗺𝘆 𝗰𝗮𝗽𝗮𝗰𝗶𝘁𝘆, 𝗶𝘁 𝗱𝗼𝗲𝘀𝗻'𝘁 𝗿𝗲𝗽𝗹𝗮𝗰𝗲 𝗺𝘆 𝗷𝘂𝗱𝗴𝗺𝗲𝗻𝘁. 𝗔𝗻𝗱 𝘁𝗼𝗴𝗲𝘁𝗵𝗲𝗿 𝘄𝗲 𝗮𝗿𝗲 𝗳𝗮𝘀𝘁𝗲𝗿, 𝗻𝗼𝘁 𝗷𝘂𝘀𝘁 𝗯𝗲𝘁𝘁𝗲𝗿.
 
So, in such cases, AI skeptics are plain wrong.
 
"AI-free" is not something to flex about anymore. The nature of work is evolving, and you too, can gain from this life-time opportunity.
 
I challenge you to build your own AI co-worker. All you need is €20 AI subscription and some patience. 

𝗝𝘂𝘀𝘁 𝗿𝗲𝗺𝗲𝗺𝗯𝗲𝗿 𝘁𝗵𝗮𝘁 𝗔𝗜 𝗱𝗼𝗲𝘀𝗻'𝘁 𝘄𝗶𝗻 𝗴𝗿𝗮𝗻𝘁𝘀. 𝗘𝗻𝗴𝗮𝗴𝗲𝗱 𝘁𝗵𝗶𝗻𝗸𝗶𝗻𝗴 𝘄𝗶𝗻𝘀 𝗳𝗮𝘁 € 𝗴𝗿𝗮𝗻𝘁𝘀. 

AI just lets engaged thinkers do more.

⭐ EU Grant Engineer | Dominate utilizing AI-extended thinking

This will hurt, but anyone using AI as a chatbot to write EU proposals lives in 2023. 

Start using AI to help you build systems. Which helps you engineer competitive EU proposals.

EU grant engineering may look scary at first. Because it's not chatting with AI.

It's true paradigm change. It let's you utilize your strenghts:

• domain knowledge
• personal experiences
• network of great people
• business and career challenges
• decision making, argumentation

I've built my LOGIQ AI that currently covers Erasmus plus coopeation projects (all streams). Not to "write faster". But to analyse, calculate, predict, plan, put together key building blocks. 

See the image, how Phase 1 (of 4) works:
• I run command
• LOGIQ AI executes
• I read, verify, approve / or not (until fixed)
• Next step.

In many cases, I don't approve until I discuss issues with my colleagues, partners or clients. Human 2 human cooperation at its best.

I'm enginereeing 3 consortium proposals as we speak. 2 meeting scheduled to resolve some blocks.

In 2023, I'd be stressed out. 
Now, 10 days till deadline is not stress anymore.

Most people use AI to write grants faster. That's like putting a Formula 1 engine in a bicycle.
 
Grant engineering is about building a system you operate WITH AI. It's not a prompt. It's a system.
 
Three layers make it work: 
→ domain knowledge experts 
→ skilled AI operators 
→ underlying AI infrastructure connecting them.
 
Project support offices will turn into AI operators. And as such, they'll become even more valuable to domain experts than ever.
 
The organizations that build this infrastructure first will gain compounding advantage.
 
Here's what frustrates me: most of them have the resources to do it NOW. They just need one "crazy professor" who sees what's possible — someone willing to rewire how the office works.
 
My advice: Look beyond prompts. Find your crazy professor. Or bring one in.
 
The advantage goes to those who move fast, not those with the biggest teams.

Every EU grant professional should do it. Use AI to study your patterns and improve.

Recently I started recording every step, decision, tool, mistake & win during EU grant engineering.

Then I asked AI to create interactive visualization using these data points. I wanted to learn how things are connected.

For example, if I missed the character limits in Phase 1, result was a killer text optimization is Phase 4.

My idea is to create these maps for every EU proposal we'll engineer. For us, partners, or clients.

Why would you do it?

Already comparing two of them will show you what you did better or worse.
AI is great at spotting patterns, so utilize that.

Not only you'll recognize growth opportunities.
You'll optimize the process, include more of YOU where it matters and more of AI where it doesn't.

For example, writing is comodity. 

But project positioning, partnership creation, talking to REAL PEOPLE with real needs - that demands more of you.

Anyway, the experiment is in its early stages. Let's see where it takes us.

it's a folder.
 
6 agents. 10 skills. 24 hours from concept to submission.
 
no employees. no overhead. no 6-week timelines.
 
strategy + judgment + partneships = human. everything else = AI.

the point isn't to flood the system with proposals.

i mean, who needs more crappy proposals?
 
the point is that the unit of work changed. it used to be an idea. now it's a finished project.
 
when you can engineer 5 proposals in the time it used to take to write 1, you stop betting on one shot. you carefully rethink, assess and pick the strongest and submit that one.
 
the ultimate mission:
better proposals. impactful proposals. not more proposals.

EU grant engineering (LOGIQ AI) in action. Definitely not "AI chatting". 

Focus is on planning, calculating, deciding, approving, amending, building, reviewing, improving. 

This video shows building section 6.1. Red fields need to be updated, they become green when they are. Once done, file is created automatically (.md format). 

Logiq AI then moves on to the next previously defined step which too already contains guidelines what to fix.

In the next phase, my AI assistant will organize answers as per application form, run several checks and hand me nicely formatted docx I will share with partners for a review and improvements.
