We're doing something at The Alliance that I think every leadership team should consider. We're surveying our entire organization on AI usage.

Right now, every team is using AI differently. Some people use GPT, some use Claude, some use Clay's AI integrations.

One of the big themes we're working towards this year is how do we not only increase our AI fluency but how do we actually make that AI fluency spread throughout the organizational culture.

So that there's not only a culture of leveling up your competency with AI, but how do we make it so that there's more of a natural inclination to share those learnings and for it to be cross functional.

Because AI fluency in pockets is not going to lead you to an overall paradigm shift in the organizational efficiency of your org. 

You need to have a lot deeper integration across every facet. One of the fastest ways to do that is to get the flywheel of sharing going first.

Here's how we're kicking things off. 

We ran a survey to start this off in the back half of last year, and here's what we said and what we asked. 


Three core survey questions:

1) How are you using AI currently?
2) How do you want to use it in the future?
3) Where do you see the positives and negatives?


That's why we're starting to do a better job at embedding AI training into our new hire onboarding process. We want people to understand how we use these tools internally and how they can make their work more strategic and creative.

Tell me the last time you watched a 4 minute government video end to end.

I just did.

The Norwegian Consumer Council just dropped this viral campaign and it might be the most creative product launch video I've seen this year from any brand, let alone a public agency.

The premise is simple. A professional "enshittifier" goes around making people's lives slightly worse. He cuts the toes off your socks. Saws just enough off your table legs to make them wobble. Shakes up your soda bottles. Removes the chain from your bike sprocket.

One tiny act of sabotage at a time.

THIS is the type of creative launch you should study.

Skit style comedy launches are one of the most criminally underused formats in B2B. 

The PMMs who will win the next decade are the ones who get close enough to the customer's actual lived experience that they can dramatise it. 

Not describe it or put it in a slide deck.

You need to dramatise it to stand out today.

Think about it this way...

What does your customer's worst day actually look like? 
What's the thing they complain about at 6pm when they close their laptop? What's the wobbling table leg in their world?

Find that. 

Then find the funniest, most visceral way to show it that will make them FEEL like you know them.

Every generation of marketers has had one thing in common.

The best ones figured out the new technology before everyone else.

In the early 2000s it was SEO. 
The people who understood Google before their competitors ate everyone's lunch.

In the 2010s it was automation. 
The marketers who learned HubSpot, Marketo, and Pardot early built machines their competitors couldn't reverse-engineer.

In the late 2010s it was the no-code wave. 
Suddenly you could stand up landing pages, connect tools, and build workflows without filing a ticket.

Every single time - the marketers who moved first won.
And every single time - the majority sat back and said "that's not my job."

So here's the question for 2026.

The new wave isn't just using AI to write faster emails or brainstorm campaign ideas. That's table stakes. Everyone's doing that already.

The real shift is that marketers can now build software.

Not mockups. Not prototypes. Not "here's a Figma file, can engineering build this in Q3."

Actual working apps. With real logic, real data, real authentication - deployed and usable by real people.

NEW data from our latest State of Product Marketing Report shows PMMs are taking on wayyy more responsibility now:

Sales enablement grew from 64.3% to 78.7% of PMMs now owning it
Customer onboarding nearly doubled from 19.1% to 37.5%
Website management is up to 65.2%

Oh and...

91% of PMMs still own product positioning and messaging

On top of revenue goals, GTM support, etc etc


So so many ducks...

"Should I hire a GTM or Content Engineer before a Product Marketing Manager?" -- early founder

Wrong question.

These roles aren't interchangeable. 

These emerging roles are multipliers, but only work when there's a PMM powering the groundwork they'll build value on.

Here's what another marketing director ($1.6M ARR) told me about their failed experiment:
- They had no formal PMM function. Just marketing generalists.
- They hired a freelance GTM engineer to target "lookalike" audiences via email. 
- Sequences were built out. All the deliverability infrastructure was solid. 
- When the campaigns launched, open rates were decent. But the pipeline didn't move. Demo bookings were nonexistent for 3 months.
- His post-mortem later on:
-- ICP was based on firmographics and was too wide.
-- Outreach content was a feature-fest. No relatability.
-- Email content didn't tackle common buyer objections.

This is what I mean.

Without a PMM (or someone driving product marketing activities), a GTM Engineer may:
- enrich your CRM with data that no one can act on because no one has defined what "a good fit" looks like.
- build lead scoring models without knowing which signals actually matter to your buyer. 
- Set up outreach sequences before anyone has nailed the message. 

A Content Engineer without a PMM would fall into the same trap. They'll:
- scale personalization without knowing what personas to personalize for. 
- use data as content fuel, but without the relatable context from sales and customer success that PMMs distill.

In that respect, PMMs have a vantage point at the intersection of sales, product, and market. 

And no, I'm not saying PMMs "just happen to know better" and define strategic direction in isolation. Far from that.

They are orchestrators by nature and are able to:

→ Work with the "right" stakeholders to refine the ICP dimensions. Not just the firmographics, but the real "why they buy" and behaviors that matter.

→ Arm GTM and content engineers with all the scars identified during win/loss. Where do most deals break? Where do we consistently win? What are the top reasons we win deals over competitors?

My advice?

Hire the "engineers" when you need to go faster. 
But hire the PMM first to know "where" you're going.
