Generalists, unite! PwC's 2026 AI Business Predictions Report has an amazing quote: "Across functions, demand may grow for generalists who understand a wide range of tasks well enough to oversee agents and align their work with business goals."


We've been saying this for three years, amiright?? This was the origin of my "English Majors Will Rule the Age of AI" that I published in early 2023 (in fairness I think Ethan Mollick said something very similar at the same time). 


But now it's PwC saying it. I love it. 


Here's what to know:


1.  The Rise of the AI Generalist


PwC is saying something radical: 

AI could end the ever-increasing specialization of work that's defined the industrial era. 

As agents handle specialized tasks, companies will want people who understand a wide range of work well enough to oversee those agents.

Entry-level employees who are AI-savvy. Senior professionals who excel at strategy. The middle is where agents come in.


2. Top-Down Beats Crowdsourcing


Tons of companies crowdsource AI initiatives from the bottom up. PwC says this creates impressive adoption numbers but rarely produces meaningful business outcomes. The companies winning at AI is that leadership picks a few spots, goes narrow and deep, and sends their A-team.

(I agree with them on this, though I would say that instead of picking the few spots, you upskill the entire org - you will ALWAYS be shocked by where the best use cases come from. Always.)


3.  Agentic AI Gets Real


2025 had a lot of "agentic" deployments that didn't deliver much. PwC says if you asked for a demo, you often couldn't get one because there wasn't anything to see. 

2026 is when that changes - with real benchmarks, centralized platforms, and workflows that spell out exactly where agents own the work vs. where humans do.


4.  Responsible AI Finally Operationalizes


60% of executives say Responsible AI boosts ROI and efficiency. But nearly half say turning principles into operational processes has been a challenge. New tech-enabled governance tools are finally making this practical.


5.  The 80/20 Rule


My favorite stat: Technology delivers only about 20% of an initiative's value. The other 80% comes from redesigning work.

That's the behavioral piece I keep talking about.

Okay, small rant incoming - I've been saying this *verbatim* for 2.5 years. (Yeah, sounds smarter from HBR.) BUT! While the diagnosis is right, I believe the solution is off. Here’s what we do instead with some of the biggest companies in the world:


BTW, I say “some of the biggest companies in the world” but let me be specific. I’ve shared our AI Mindset framework (to teams, senior leadership, or the entire companies) at: 


Google - Microsoft - IBM - OpenAI - NASA - Amazon - McKinsey - Walmart - Verizon - PWC - JP Morgan Private Bank - New York Life - Nationwide - The UN - ServiceNow - SAP - Lincoln Financial - Unilever - Blackstone - BlueCross/BlueShield - Deloitte - Kyndryl ....and many more.


So I’m not just criticizing the man in the arena without putting forth our own solutions. (I'll explain as much as I can in this post.)


The article makes great points: AI adoption is a behavioral challenge, not a technical one. But I disagree on the solution:


>> THE ACTUAL PROBLEM


Companies are treating genAI like digital transformation - replacing an old tool for a new one that does the same thing better. Fax to email. Lotus Notes to Excel. Rock to hammer.


But ChatGPT doesn't *replace* anything. With no clear predecessor, your brain malfunctions. 


It scrambles for the nearest pattern match based on visual cues- the same neural shortcuts that let you navigate the world automatically. 


What is that? Well, what does ChatGPT look like? A search bar. So your brain treats it like Google. You type a command, get a response, walk away.


You're doing this instinctively. And no amount of leadership messaging is going to override it.



>> WHERE THE ARTICLE STOPS SHORT


It identifies the need for behavioral change, then prescribes... telling people to change their behavior. 


"Frame AI as an augmenter." "Provide transparency." "Measure trust."


These are important! But they don't fix the stated problem.


It's the "eat less and exercise" of AI adoption. Correct, but not actionable.


>> WHAT ACTUALLY WORKS


You have to start with WHY this is a behavioral problem. Not just that it IS.


The answer: genAI is software that behaves like a human. Our brains have never encountered that. We have no neural pathways for it. So we default to the wrong ones. That’s the brain’s automation feature kicking in (the brain also does pattern, prediction, other stuff - we talk about these in our course).


At AI Mindset, we use interlocking cognitive frameworks to rewire your brain by giving specific, repeatable behaviors that override the bad instincts.


>> BUT *DOES* IT WORK?


Yeah. Or we wouldn’t keep getting invited back to all these places.


I’ve got huge respect for the authors - we just disagree on the best approach.

Everyone's panicking about AI ROI. But this chart from McKinsey & Company's State of AI (buried on pg 11) shows that this is exactly what SHOULD be happening.


AI is improving innovation by 64% and employee satisfaction by 45%.


But profitability? Only 36%. Revenue growth? 33%.


That gap is exactly what you should expect from a revolutionary general purpose technology - and it's what will separate the companies that differentiate from the ones that go extinct.  



When factories got electricity in the 1890s, productivity barely moved for 30 years. Then it exploded.


That's because it took three decades for companies to stop bolting electric motors onto steam-powered assembly lines and actually redesign factories around distributed power.


AI is following the same path.


Right now, AI makes people better at their work. They innovate more. They're more satisfied. Work quality improves.


But profit and revenue lag behind. Because those gains don't come from people using AI - they come from companies rebuilding how work gets done around AI.


That requires a new kind of upskilling. One where everyone in the organization is reimaginging and reinventing their roles. This cannot be done by leadership - leadership can only set benchmarks and lead the way, they alone cannot drive enterprise wide transformation.


Here's the gap from the QuantumBlack, AI by McKinsey State of AI report:


Only 6% of companies report significant profit impact. Not because the other 94% aren't using it - they are.


The 6% redesigned their workflows. The 94% just added AI to existing processes.


That's like installing electric lights in a steam factory and expecting productivity to double.


The companies at 64% innovation improvement today are building the foundation for profit gains tomorrow.


But only if they actually transform.


The progression is always:

> People get better (innovation, satisfaction)
> Work gets redesigned around that capability
> Organizations capture the value (profit, revenue, market share)


We're in stage one. 


This chart is showing exactly where we are in a transformation that takes years, not quarters.


The organizations that lean in to upskill everyone will drive that in a way that outpaces the competition. That's a fact.

This is nutso - MIT built a digital twin of the entire US labor market (151 million workers, 32,000 skills.) Their study shows AI can already do *almost 12% of all work* - but we're measuring disruption all wrong. Read this: 


Okay, here’s the scoop.


MIT and Oak Ridge National Laboratory just released something called the Iceberg Index. That’s where they built this digital twin of EVERYONE.


The finding:


 AI can already replace 11.7% of the US workforce. That's $1.2 trillion in wages. Like, right now. Not in some theoretical future. 


Dario Amodei of Anthropic said it as well a while back - we don’t have to wait for the tech. What we already have is more than powerful enough. It’s HOW WE USE IT that will differentiate you (and ultimately your organization). 


Here's why MIT called it the "Iceberg" Index.


When we talk about AI disrupting jobs, we focus on what we can see - layoffs at tech companies, software engineers, coders. That “visible part” is only 2.2% of the workforce. About $211 billion.


The other 9.5% is hidden beneath the surface.


It's the HR coordinator scheduling interviews. The logistics planner optimizing routes. The finance analyst pulling reports. The admin doing procurement. The back-office work that supports every industry.



And here's what surprised even the researchers: the biggest blind spot is in America's industrial heartland.


Tennessee has a Surface Index of 1.3% (visible tech disruption). But its Iceberg Index? 11.6%. That's nearly ten times the hidden exposure. 


Ohio and Michigan show the same pattern.


We think AI risk lives on the coasts, in tech hubs. The data says otherwise. South Dakota, North Carolina, and Utah actually show higher exposure than California or Virginia.


The study also found that our traditional economic indicators - GDP, unemployment, income - explain less than 5% of the variation in actual AI exposure. 


Some states are already acting. Tennessee incorporated this into its official AI Workforce Action Plan. Utah and North Carolina are building their own strategies.


The efficacy is yet to be determined here.


The researchers are clear on this point - this isn't a prediction of job losses. It's a capability map. It’s kinda like earthquake risk zones - it shows where the exposure exists, not when the quake will hit.


Time to prepare, friends.

I'm at the AI Summit in NYC with IBM (#IBMPartner) and something big is clicking: Leaders struggle because we discuss "AI" like it's one thing. BUT. There are two AIs. Infrastructure and Capability. And we conflate them. It goes to the heart of why “AI Strategy” is stumbling - and why I love IBM's holistic approach. 


Okay, let's talk AI strategy.


On one hand, AI is a radically new way of processing and organizing data. That's critical! Game-changing! 


On the other hand, AI is a whole new way of thinking. For everyone! On the planet! Regardless of what they do! And also game-changing! 


How do we reconcile this?


Check this out, from the new OpenAI 2025 Enterprise Report:


The top 5% of workers are getting 6x more value from AI than the median.


So what does that tell us?


We need a great car. But we also REALLY need a great driver.


So the two AIs that we are conflating look like this:


AI #1: INFRASTRUCTURE (the car)

The engineering side. Getting your data clean, governed, secure, integrated. Building the machine. 

This is what companies like IBM do really well. (Side note: they're partnering with Ferrari which is SO cool and where I started thinking of this analogy.)


AI #2: CAPABILITY (the driver)


This isn't really about data pipelines - it's about how people think. How they reason. How they use AI not just for certain tasks, but as a new way of working - - for everything.


Let's talk cars.


The F1 Reality


That OpenAI 2025 Enterprise Report is worth repeating:


The top 5% of workers are getting 6x more value from AI than the median.


Same tools. Same data. Same infrastructure. Same car.


Different driver.


You need both to win. 


An incredible machine - the engineering, the data, the tech. Ferrari doesn't win with a bad car. 


But you also need a world-class driver. Someone who knows how to push that machine to its limits. 


You put Max Verstappen or Lewis Hamilton in some old crappy car, they're still gonna crush you driving a better car.


Right now, most enterprise AI investment is going into building the car. That's critical. It's a spectacular advantage.


AND ALSO.


Not enough is going into training the driver. And as AI gets better at handling messy, unstructured data, the infrastructure advantage shrinks. Technology becomes the equalizer.


HERE IS THE POINT:

When everyone has the same car, your people become the moat. I love that IBM is focused on the infrastructure and ensuring that the organization as a whole is coming along for the ride.


Build the car. Train the driver.

Okay, so AI benchmarks test things like math problems or coding puzzles. GDPval tests AI against actual industry professionals doing actual professional tasks - across 44 occupations. 


So we're talking sales presentations, accounting spreadsheets, manufacturing diagrams, scheduling systems. Real deliverables. Stuff like that.

THE NUMBERS THAT MATTER

OpenAI's GPT 5.2 beat or tied top industry professionals 70.9% of the time. (70%!)


That's up from 38.8% with GPT-5. In one generation.


And it did this at 11x the speed and less than 1% of the cost.

WHY THIS FEELS DIFFERENT

We've had benchmarks showing AI can pass the bar exam or ace medical licensing tests. And that's cool, but abstract. GDPval is measuring something closer to "can this thing do your Tuesday afternoon?"


One evaluator reviewing the outputs said they looked like they'd been "done by a professional company with staff."

WHAT THIS MEANS FOR YOU

The capability ceiling just got a lot higher. But the average professional is still treating these tools like a search bar.


The gap between what AI can do and what most people are getting out of it keeps growing. That's a training problem, not a technology problem.


The professionals who figure out how to collaborate with these tools - treating them like a capable colleague instead of Google - are going to have a serious advantage. The ones who don't will wonder why their peers are suddenly so productive. Just sayin'.
