Leadership is misunderstood.

Building Classy taught me that the best leaders aren't necessarily the ones with the biggest titles, or the ones who can charm a room.

Some of the best leaders in our 300+ person company were individual contributors at the very bottom of the org chart. Young managers. First-time team leads.

Over the years I started noticing what made these unlikely leaders so effective. They had traits that, quite honestly, my executives lacked at times. Including me.

Over time I boiled them down to 10 core traits that our best leaders always exhibited. It’s no surprise they rose fast within the company. Many are still there today, 15 years later.  

The very best leaders: 

• Clarify - Never assume everyone understands
• Believe - Push forward when everyone doubts
• Adapt - Evolve rapidly without ego
• Anticipate - Solve problems before they explode
• Persist - Get kicked in the teeth, get up anyway
• Empower - Create leaders, not followers
• Own - Own failures without excuses
• Hold the line - When quality dips and others compromise
• Always Learn - Learn and grow faster than the company
• Lead by Example - Live values when no one's watching

Most leaders start off strong in a few, but not all of these traits. You must intentionally develop them over time. It's a lifelong thing. 

But many executives forget this. Maybe they were great once. But they start slipping. They stop learning. They get cocky. I've seen this too many times. 

I don't care where you’re at in your career. Keep these traits in mind. And never stop developing them.

This advice saved my company… 

And might save yours, too. 

We were missing every goal. Off to a hellish start. 

So I called one of my closest advisers. 

He’s an operator’s operator… naturally wanted to dive into the numbers. 

I walked him through our dashboard. 

Halfway through, I could see his head spinning. 

“You seriously run the business on this?”

Sh*t. 

“You need to measure WAY LESS stuff.”

That’s when I realized success doesn’t come from more measurement…

It comes from less. 

So what matters?

Here are the 4 things every great company measures: 


1️⃣ Customer Acquisition 

📈 How effective are you at adding new customers? 

✅ Metrics answer: 
↳ Is your pace increasing? 
↳ Is conversion improving? 
↳ Is it cost-efficient? 


2️⃣ Customer Retention

📈 How effective are you at keeping customers? 

✅ Metrics answer: 
↳ Are customers leaving? 
↳ Are you maintaining $ value?
↳ Are they buying more? 


3️⃣ Financial Health 

📈 How profitable is your business? 

✅ Metrics answer: 
↳ Is each customer profitable?
↳ Are margins improving? 
↳ Are you creating cash? 


4️⃣ Team Health 

📈 How healthy is your team? 

✅ Metrics answer: 

↳ Are they clear & aligned? 
↳ Are they growing professionally?
↳ Is the team efficient as a whole?

4 things every great business measures

Most people avoid conflict. 

I get it. It sucks to deal with. 

It’s much easier to avoid it entirely. 

When I was first starting out,  I’d change my routine just to avoid running into people I was upset with. 

But stuff like that just makes it worse. 

Until one day, it blows up in your face. 

I still hate dealing with conflict many years later… 

But I’ve learned how necessary it is if you want to step up as a leader in any position. 

Especially as a CEO. 

Here’s 10 do’s and don’ts of managing workplace conflict: 

🔴 Don't: Let it fester
🟢 Do: Address it early

🔴 Don't: Barge in immediately
🟢 Do: Schedule the conversation

🔴 Don't: Assume their perspective
🟢 Do: Listen to understand

🔴 Don't: Attack their character
🟢 Do: Focus on behavior

🔴 Don't: Get overly emotional
🟢 Do: Stay calm, controlled

🔴 Don't: Try to "win"
🟢 Do: Prioritize company over ego

🔴 Don't: Use vague examples
🟢 Do: Bring specific facts

🔴 Don't: Rush the conversation
🟢 Do: Give space, be heard

🔴 Don't: Rehash after deciding
🟢 Do: Commit and move forward

🔴 Don't: Solve every conflict
🟢 Do: Coach, don't referee

Every leader has to deal with conflict. 

Don’t ignore it. Or go on the attack. 

Tackle it head-on with the goal alignment & forward progress.

10 Do's & Don'ts of workplace conflict

Average CEOs lead through authority... 

Great CEOs lead through influence. 

Here’s how: 

1️⃣ Give people purpose. Everyone's searching for meaning in their work beyond a paycheck. Connect their personal 'why' to the company's mission. When people find purpose in what they do, they'll move mountains without being asked.

2️⃣ Lead by example. Your team mirrors your behavior, whether you realize it or not. Live by no more than five core values and integrate them into everything. People follow what you do, not what you say.

3️⃣ Become relatable. Guarded leaders who never share anything create guarded teams. Let people in despite being busy. Share business context, your ups & downs, and focus on making others successful.

4️⃣  Create win-win scenarios. People have personal needs: compensation, advancement, and development. Find what drives each person individually. Then align their success with the company's success so everyone wins together.

5️⃣ Create mutual commitments. Don't hand down goals from on high. Have each person craft their own goals that align with company objectives. When people create their own commitments, they own the outcomes.

6️⃣ Build peer accountability. People care more about letting their teammates down than disappointing the boss. Create systems where teams hold each other accountable. Peer pressure beats top-down enforcement every time.

7️⃣ Reinforce positive behavior. Most leaders either give no praise or praise everything equally. Focus your recognition on the behaviors that drive real results. Make your praise specific, timely, and tied to what actually moves the needle.

You’re not a pushover if you don’t yell at people. 

You’re leading through influence… and ahead of most.
