That is the future in its simplest form.
Courts already believe it. Regulators already act on it.
Ownership follows action, and action now includes autonomous systems.

Here is the part leaders keep overlooking:

The GBI CIO and CISO Summit at Half Moon Bay was more than a beautiful backdrop. It highlighted how enterprise transformation actually takes shape when both sides of leadership sit at the same table.

Many organizations are discovering the same truth. Early AI and agentic failures come from treating AI like a bolt-on. There is no add-on that magically improves a business. AI only delivers value when it aligns with why the company exists, what it does well, and how it creates outcomes for customers.

When AI is designed to strengthen those existing strengths, everything changes. That is enablement. That is empowerment. That is emboldenment. These were the real questions circulating at the summit. Not how to attach AI to something, but how to elevate the core of the business itself.

This is also why having CIOs and CISOs together matters. Strategy and security. Vision and governance. Autonomy and assurance. When these perspectives meet, companies gain clarity around critical questions.

▫️How will AI be grounded?
▫️What scaffolding is needed to guide autonomy?
▫️What separates perceived value from actual value?
▫️What must be validated before scale becomes responsible?

My November edition of Brewing Insights is now live, and this one is different. It is deeper. It is heavier. It is more reflective of the world we are stepping into and the world we are seeing shaped around us, whether we realize it or not.

As many of you may know, the end of November is also my birthday, which now I share with the birthday of when GPT-3 hit the market for the first time 3 years ago. That being said, birthdays have a way of slowing us down. They make us step back from the noise and look at the pattern underneath our lives, our decisions, our careers, and even the systems we build. They make us look at the world we participate in, and in some cases, the world we unintentionally help create...

This month’s issue came from that place of reflection.

Traveling across industries, talking with leaders, and watching the ever-present pace of AI accelerate, I have noticed something that feels both exciting and uncomfortable. Intelligence is scaling faster than the world that holds it, and the cloud is quietly looking for new places to grow. Maybe beyond power grids. Maybe beyond borders. Maybe beyond Earth...

Yet what matters more is not the technology. It is the perspective. It is how we choose to understand the moment we are in.

I have always believed in the word yet. It is a quiet word, yet a powerful one. It saves us from the trap of certainty. It reminds us that intelligence is evolving, leadership is lagging at times, and (yet) we still find ourselves evolving with it. When people say AGI will never happen, or that some future is impossible, I often think they simply removed the word yet.

Most of the breakthroughs we now take for granted were once dismissed by people who were absolutely convinced of their own limits. They were not wrong about the moment. They were only missing the (yet)...

This month’s edition is written for anyone who wants to understand where AI is heading and why alignment and perception matter more than hype.

As we close the month, I want to thank all of you. Your comments, insights, and challenges help me see things from new angles. I write to teach, as well as to learn, and I share what I learn so others can see further too. That reciprocity is something I value deeply.

Wishing you all a thoughtful and meaningful start to the holiday season. Here is to growing, questioning, observing, and remembering that the future is rarely a no. It is almost always not yet.

Brewing Insights: Growing the Cloud Beyond Earth

When people ask what it is like to live in Silicon Valley or the Bay Area during this moment in our technology and innovation cycle, the answer is simple, it feels like living inside a constant conversation about what the future can become.

This screenshot is just tonight. Snowflake pitch night, MCP discussions, AGI builders, agent meetups, healthcare mixers, and social impact gatherings. None of these conversations guarantee outcomes, yet the fact that the conversations exist at all matters. Groups of people with different backgrounds, different experiences, and different viewpoints are coming together to ask questions, explore ideas, and understand the next wave of technology through their own lens.

This is what I talk about globally. Innovation is not only about the technology, it is about the community that forms around it. In the Bay, you can walk into almost any event and meet founders, researchers, operators, students, volunteers, and people who are simply curious. Most events are free. Many welcome volunteers. Doors open when you show up with interest, with humility, and with a willingness to learn.

The important part is this, you do not need to live in the Bay Area to find this. 

You can build this in your own community. You can gather people who are curious. You can start conversations that bring others together. Curiosity scales. Community scales. Innovation grows wherever people choose to meet, share ideas, and explore what comes next.

Wherever you live, you can create your own version of this energy. It only takes a few people willing to learn together.

▫️ 60% believe AI will reshape their role within 5 years.
▫️ Only 36% believe it will replace their role entirely.

That gap isn’t a tech insight. It’s a trust signal.

We’re not just facing automation. We’re staring into a mirror.

A second study, Automation from the Worker’s Perspective (Armstrong et al., 2024), surveyed over 9,000 workers across nine countries. Here’s what stood out:

▫️ Most see automation as a benefit, improving safety, autonomy, and sometimes pay.
▫️People solving complex problems, or who feel valued, are more optimistic about tech.
▫️More education can actually lead to more skepticism, not less.
▫️Incentives, not consultation, are what truly drive adoption.

Here’s the part most leaders miss.

AI doesn’t just change work. It surfaces how we’ve treated workers all along.

When people feel 𝐀𝐥𝐢𝐠𝐧𝐦𝐞𝐧𝐭, they engage, because they see themselves in the mission.
𝐂𝐥𝐚𝐫𝐢𝐭𝐲 gives them a voice at the table, not just a seat.
𝐓𝐫𝐚𝐧𝐬𝐩𝐚𝐫𝐞𝐧𝐜𝐲, when reflected back, builds trust on both sides.

▫️Only then can they see the path ahead, and choose to walk it.

That’s not just change. That’s leadership.
Not fear. Not hype. But ACT. Alignment. Clarity. Transparency.

The future of work isn’t defined by the tech.
It’s defined by whether people believe they belong in it.

The Four Touches of Data, Explained Clearly

Data rarely stays in the form you provided.
It moves through four distinct layers found across data science, AI, ML, cloud platforms, and analytics systems.
These layers already exist. I am simply naming them in a way people can understand.

Understanding this helps people see how information changes shape as it moves through intelligent systems.

▫️ First-Touch Data

What you intentionally provide.

Example: You upload a photo to verify your identity.

Industry terms: first-party data, primary data, declared data.

This is the part everyone recognizes, yet it is only the starting point.

▫️ Second-Touch Data

What the system derives from what you gave.

Example: The platform converts your photo into embeddings, feature vectors, or biometric templates for internal use.

Industry terms: derived data, metadata, embeddings, feature vectors.

This is the machine’s interpretation of your data, created so it can process, compare, and operate on it efficiently.

▫️ Third-Touch Data

What the system infers from your patterns over time.

Example: The system learns your behaviors, predicts your tendencies, and forms segments or profiles based on your activity.

Industry terms: behavioral data, predictive analytics, segmentation, clustering, scoring.

This is where the system begins to understand context and likely outcomes.

▫️ Fourth-Touch Data

What happens when your data interacts with other systems.

Example: Your behavioral profile is matched with broader datasets for fraud detection, personalization, or downstream model training.

Industry terms: data enrichment, identity resolution, clean-room joins, federated analytics.

This layer adds context and meaning, often across multiple platforms.

Why this matters

These patterns have existed for decades across traditional machine learning, classic algorithms, and enterprise analytics. Generative AI does not change the structure, it accelerates it. It makes the downstream impact faster, larger, and more connected than ever before.

When people do not understand how their data evolves, they lose visibility into the systems that increasingly influence decisions around them.
When people do understand it, they gain the clarity needed to participate, to ask better questions, and to navigate an AI-driven world with confidence.

We cannot slow the pace of innovation, yet we can raise the level of understanding. These touches give people language, and language gives people agency.

Einstein once said, “It is a miracle that curiosity survives formal education.” He wasn’t criticizing teachers, he was pointing out the system.

In these two images, you see what’s broken and what’s possible.

▫️ On the left, students repeat a² + b² = c², reciting knowledge without understanding it.

▫️ On the right, each student thinks differently, one in art, one in rockets, one in nature. That’s imagination, not imitation.

We’ve spent decades training people to memorize, to mimic, to test, yet the future isn’t about memorizing what machines already know.
We’re entering an age where intelligence travels with you, in your devices, in your agents, in the systems that anticipate your next move.

The question isn’t whether schools will fail, it’s whether they will adapt. Because the cost of staying the same isn’t just financial, it’s generational.

If education doesn’t evolve, we risk creating two lost generations, children and young adults fluent in answers but illiterate in curiosity.

In a world where intelligence is interactive, adaptive, and distributed, the real skill won’t be recalling information, it will be knowing how to think, ask, and collaborate with it.

We have to stop teaching what to think, and start teaching how to think, learn, and imagine again.

Ontology, Context, and the Foundation of Enterprise Intelligence

Ontology defines the what, where, and why of data. It gives meaning, structure, and direction. While knowledge graphs once carried that banner in what I call “traditional/academic AI,” ontology has become the bridge that connects human understanding with enterprise intelligence.

We’re now entering a phase where ontology meets reality. As more teams learn how to use RAG models, vector embeddings, multimodal systems, and natural language pipelines, we’re seeing a new wave of hybridization. Terms like Graph RAG, Graph ML, Graph Analytics, and the merging of AI Ops and ML Ops are everywhere. The naming is fragmented, the infrastructure is fragmented, and many organizations are still trying to cobble these pieces together.

The truth is, without a unified foundation, nothing scales. You can’t build intelligent systems on inconsistent context. Ontology creates that foundation. It connects systems, people, and purpose through shared meaning.

Knowledge graphs once promised this but often failed in practice. Three to six months after being built, they became outdated. People left, projects shifted, language evolved, and those scatterplots of meaning lost their relevance. Ontology, however, adapts. It represents not just static connections but living context that evolves with the organization.

The future of enterprise AI depends on contextually aware intelligence.

That means understanding how your company thinks, operates, and differentiates. It means defining what your enterprise knows, how it learns, and why it matters.

▫️When you know your what, where, and why, your systems gain clarity.

▫️When your foundation aligns with your ontology, you gain scalability.

▫️When you unify meaning, you build intelligence that lasts.

The Genesis Mission Is Not What People Think It Is

There is a lot of online discussion about the Genesis Mission. Some people are worried that this means robots arriving in government, major job displacement, or the first step toward a sci-fi scenario. Not exactly.

What is happening is the start of a national effort to build internal capability around AI, governance, and scientific discovery. This is early, ambitious, and built on existing national labs, data repositories, and secure research infrastructure. It is not the government replacing people. It is the government preparing for a future where people must understand AI well enough to guide it.

We have moved past the Terminator era of imagination. Real AI challenges today involve identity, access, lineage, autonomy, and the pace of decision cycles. Those are the areas that require stabilization and oversight.

Here is what the Genesis Mission actually represents.

▫️ A commitment to AI sovereignty. Countries need the ability to guide and protect their own intelligence capabilities rather than depend fully on outside organizations.
▫️ A workforce initiative. Agencies will need practitioners, architects, and multi-agent builders who can support safe adoption and modernization.
▫️ A civilian counterpart to the military AI effort. The DoD already works under its AI Adoption Strategy, supported by programs like Project Maven and JADC2. Genesis establishes a similar foundation for the civilian side.
▫️ A safeguard against dependency. If government capability does not evolve internally, future AI responsibilities will be pushed outward to groups that may not align with long-term national priorities.
▫️ A response to emerging misuse. Bad actors now have access to tools that can amplify reach and complexity, so internal defenses must improve.
▫️ A focus on protected innovation. This includes models, agents, lineage protection, IP clarity, secure datasets, and identity frameworks.
▫️ A path for transformation. Individuals will eventually be trained and placed across agencies to help modernize workflows, strengthen governance and elevate decision quality.
▫️ A human-first direction. This is about upskilling people, not removing them.

Project Stargate emphasized the need for protected intelligence, governed lineage and human oversight. Genesis builds on that foundation by creating the people and structures required to support it.

The coming decade will favor countries that can guide their models, govern their agents, protect their lineage and grow their internal capability.

🔵 AI & Economic Value: Where AI Challenges (& Expands) Human Expertise

For decades, we’ve been told “the customer is always right.”

Yet in the age of generative, autonomous, and even scaled intelligence, that saying no longer holds up.

The truth is, most customers don’t know what to ask for. Not because they lack vision, but it’s because they’ve never seen what is now possible.

Enterprises are still learning what AI even means for their own operations. While culture, structure, and context haven’t caught up.

▫️ Many organizations have lost sight of their own purpose.
▫️ Leaders are moving too fast to see what is truly working.
▫️ Teams are buried under legacy systems and outdated processes.

When someone says, “We just need a use case,” what they are really saying is, “We don’t know where to begin.”

That is why projects stall, expectations misfire, and innovation feels like walking through fog. You can only see as far as the next tree line.

When I say the customer isn’t always right, I don’t mean they are wrong. I mean they are learning. Every business is.

AI isn’t just automation, it is intelligence at scale:

▫️ Operational intelligence at scale

Until organizations can see the full picture, connecting ontology, taxonomy, inferencing, and multi-agent coordination, they will continue to confuse activity with progress.

The real opportunity ahead isn’t in selling, it is in guiding, teaching, and helping others understand how to enable, empower, and embolden their people.

The New Layer of IoT: When Creation Becomes Conversation
 
The maker world just crossed into a new era. Tools like pi GPT on the Raspberry Pi are showing how IoT is evolving from programmed devices into intelligent, prompt-driven systems that build on top of one another.

This is not about gadgets. This is about layered enablement.

At the bottom you still have the sensors, chips, and low-cost boards makers know well. Yet now a layer sits above it, one where the device can understand context, manage its own services, and respond to plain language. You are no longer wiring a board to behave. You are instructing a device that can collaborate.

That creates new possibilities, and new exposure.

▫️ A device that can build is a device that can be misled
▫️ Simpler creation also means simpler exploitation
▫️ The GUI for innovation is also the GUI for misuse

This is why intelligent IoT demands more than excitement. It demands structure. When a Raspberry Pi can deploy apps, update services, run diagnostics, or control an entire micro-network through chat-style commands, the line between hobby and autonomy starts to blur.

The future of IoT will be built in layers.

▫️ Hardware for sensing
▫️ Connectivity for communication
▫️ AI for reasoning
▫️ Governance for protection

Each layer strengthens the next, yet each layer also expands the responsibility of the creator.

“Enablement without governance is not empowerment, it is exposure.”

This is the real shift. IoT is becoming conversational, intelligent and accessible. The barrier to creation drops, the speed of iteration increases, and the smallest device becomes part of a much larger story.

The question is not whether makers can build more. The question is whether they can build with intention, clarity and control as intelligence moves to the edge.

There is a quiet yet significant transformation happening across global finance and identity systems. It is not science fiction, and it is not something to fear. It is something to understand.

Across the world, governments and enterprises are exploring how digital currency and digital identity could work together to make transactions faster, safer, and more efficient. The U.S. is among them, studying what a digital dollar could mean for commerce, security, and inclusion.

This is not about replacing money with code. It is about modernizing how trust moves between people, banks, and institutions. The same way paper gave way to plastic cards, and cards gave way to mobile wallets, this may be the next evolution in how value is verified and transferred.

▫️ Digital currencies can reduce fraud, simplify cross-border payments, and speed up how economies function.
▫️ Digital IDs can streamline verification while reducing identity theft.
▫️ AI and automation can help monitor systems in real time, improving transparency and compliance.

Together, these shifts could form a new kind of digital infrastructure for trust, connecting people, institutions, and governments in ways that are still taking shape.

The question is not if these systems will arrive, it is how thoughtfully they will be designed and deployed:
▫️ Will they protect privacy as they increase efficiency?
▫️ Will they expand access while maintaining fairness?

We do not yet know what direction this will take, yet the patterns are emerging. Awareness matters now, because the best way to prepare for change is to notice it as it begins.

Digital Hygiene Is Evolving, and Digital IDs Are About To Take Center Stage

Forbes just released a new article on digital hygiene, and as a Forbes Technology Council Thought Leader, I had the chance to contribute. 

The timing could not be better, because digital hygiene is no longer about devices or passwords. It is now about the identity layer, and that shift is what will drive the rollout of digital IDs across both the personal and enterprise world.

The habits we relied on in the past will not protect us in systems powered by AI, automation, and token based access. The new frontier is verifiable identity, token lineage, and clean access control.

Here is the insight I shared in the article.

“Carefully track your identity’s presence and use.
Treat your identity like data with lineage. Track where it is stored, who accesses it and how it is used. Use token gated authentication, not just passwords, and separate personal from professional access. Visibility creates control, without it you are trusting what you cannot verify. Token gating makes identity management verifiable, not vulnerable.”

Why this matters now
▫️ Digital hygiene now includes identity hygiene, not just password hygiene
▫️ AI systems authenticate through tokens, not passwords
▫️ Tokens define identity, access, privilege, and compliance boundaries
▫️ Token lineage shows how your identity moves through systems
▫️ Token gating strengthens RBAC, role based action control
▫️ Clean identity habits reduce personal and enterprise level risk
▫️ This is how digital IDs become standardized across industries and daily life

Digital IDs are coming faster than people expect, fueled by the need for verifiable identity, clear lineage, and controlled access. Your identity is becoming a living data object inside every system you touch. If you cannot verify where it goes, you cannot protect it.

Digital hygiene used to mean cleaning up your inbox. Now it means cleaning up your identity.

If you want safer systems, stronger AI adoption, and cleaner governance, start with identity hygiene and build token governance on top of it. That is the future of digital trust.

Walking Into a Netflix House, and the Quiet Shift in Public Consent

Don’t ask me why, but I spent time reviewing the Netflix House Terms and Conditions, and something stood out that most people overlook. 

When you read, what I did through the lens of the human experience, you start to see a very different structure…

The language is not amusement park language. It is much closer to the type of release forms used across Hollywood. It is broad, flexible, and written in a way that seems ready for whatever future experiences might emerge.

A key line says this.

“You grant Netflix the right to photograph, record, or capture your name, image, voice, likeness, and actions. It can be used worldwide, in perpetuity. It can be given to others. You waive inspection and royalties.”

This is content rights language. Not harmful by itself, yet worth noticing.

There is a degree of ambiguity that seems intentional. It provides room for future experiences, new forms of content, and the evolution of entertainment environments. I would sum it up this way.

“We may be entering an era where consent begins the moment we step into a public, recorded space.”

Likeness in legal terms is depiction, not identity. Yet, in a world blending physical and digital experiences, depiction carries a new “weights”.

When companies adopt language like this, a few things become clear.

▫️ They are future proofing content flexibility.
▫️ They are creating room for new experience formats.
▫️ They are expanding the definition of participation.
▫️ They are setting early precedents for public environments.

The question is bigger than Netflix House.

▫️ What do we agree to by simply entering.
▫️ What becomes acceptable when recording is standard.
▫️ What rights do we trade without noticing.
▫️ What happens when this becomes the norm everywhere.

I am not saying this is good or bad. I am saying it seems intentional, and people should be aware…

This is where the human experience is shifting. It sits between what is stated and what becomes standard practice. It sits in the agreements we rarely read. It sits in the quiet move toward a world where participation itself becomes consent.

Something worth thinking about as these environments continue to grow.

Are We Quietly Entering the Age of Weaponized AI Supply Chains?

(A curious question, not a conclusion, or solution.)

I am starting to see something new in my conversations with CIOs, CISOs, founders, and enterprise teams. It feels early, yet it feels important. I want to pressure test it with all of you who are living at the edge of AI adoption every day.

Here is what I am observing.

▫️ AI sovereignty is rising fast.
Countries, enterprises, and even platforms are suddenly talking about owning their intelligence, their data boundaries, and their multi-agent ecosystems.

▫️ Walled gardens are forming, quietly.
Not for exclusivity. Not for branding. They are forming because digital and physical supply chains are becoming active targets. A single upstream dependency can now alter thousands of downstream systems.

▫️ Bad actors are getting smarter.
Attacks are moving from endpoints to dependencies. From code to models. From networks to entire workflows. It feels like supply chain security and AI security are converging faster than anyone expected.

▫️ Enterprise leaders are unsure where the line is. 
How much sovereignty is necessary. How much is optional. How much is already missing. These are real conversations I am having weekly.

So here is my question to the community.

Are we witnessing the early stages of AI being used to reshape, disrupt, or even weaponize supply chains at a scale most companies are not prepared for? I do not think this is a future threat anymore. I think we are just seeing the opening moves…

I have my perspectives on AI sovereignty, multi-agent governance, and the Law of Artificial Lineage. Yet, what I would appreciate would be to hear from those of you building, deploying, defending, and navigating these systems in real time.

Everyone is starting to talk about GraphRAG, a variation of Retrieval Augmented Generation that uses a knowledge graph instead of flat text chunks. It sounds powerful because instead of pulling loose paragraphs from memory, the model can reason across relationships and entities. Microsoft even open sourced a framework for it, and vendors are already calling it the next leap in enterprise AI.

But here’s the part they won’t tell you, knowledge graphs decay.

They look impressive at launch, yet within three to six months the world they represent has already changed. New products appear, teams reorganize, systems merge, and those clean relationships start to fracture. The graph that once represented your enterprise knowledge now represents your enterprise past.

Ask any data scientist who’s worked with knowledge graphs.

Unless you have someone constantly updating, curating, and aligning that knowledge graph, you’re not building intelligence, you’re building drift.

𝗪𝗵𝗮𝘁 𝗣𝗲𝗼𝗽𝗹𝗲 𝗮𝗿𝗲 𝗦𝗲𝗹𝗹𝗶𝗻𝗴
Many will try to sell GraphRAG as a turnkey service, saying “connect your data, generate a graph, and get better results.”

What they are really selling is static structure.
It looks elegant at first, yet it is missing what makes it sustainable, ontology, orchestration, and governance.

𝗪𝗵𝗮𝘁 𝗘𝗻𝘁𝗲𝗿𝗽𝗿𝗶𝘀𝗲𝘀 𝗡𝗲𝗲𝗱 𝘁𝗼 𝗗𝗼
If you want your knowledge graph to live, not just exist, you need three things:

▫ Ontology Layers: 
Define what your enterprise actually knows. Build a shared vocabulary for people, processes, and data. This becomes the foundation of alignment.

▫ Taxonomy and Agents: 
Deploy agents that watch your ontology, detect change, and evolve the graph as your business evolves.

▫ Governance and Change Control: 
Track when knowledge is added, modified, or retired. A knowledge graph without change control quickly loses trust and accuracy.

This is how you turn a static graph into a living system.

First understand what it is, understand its limits, and design for the enterprise you want to build, one where knowledge evolves in sync with your organization.

The future is not about connecting everything once, it is about keeping everything aligned continuously. That is what and how you make AI work.

This is the foundation. Data centers, GPUs, storage, networking, and power determine the scale, speed, and resilience of your AI environment. If you do not understand this layer, you cannot understand your true capacity.

▫️ Ingestion.
This is where data enters and is shaped, structured, governed, and given meaning. Ontology and taxonomy define how AI interprets context, relationships, and truth. The ingestion layer decides the quality and alignment of everything that comes after it.

▫️ AI.
This is where foundational models, LLMs, world models, and multimodal intelligence live. It is also where humans interact directly with AI. Scaffolding matters. Without it, people shortcut their judgment and fall into intellectual surrender. With it, AI becomes a partner, not a replacement.

▫️ Data and identity.
This layer governs authentication, access, lineage, and verification. Digital identity becomes the passport of the AI era. You cannot govern agents if you cannot verify identity or track what they do. Trust and sovereignty depend heavily on this layer.

▫️ Media and content.
This is the interface people experience every day. AI generated content, personalization, and information flows shape how people learn, decide, and take action. Intelligence, identity, and content now operate together in the same loop, influencing decisions in real time.

▫️ Governance and intent.
This is where human goals guide machine actions. Policy, intent routing, agent oversight, clarity, and transparency are created here. You cannot outsource your intent. This layer ensures the system behaves according to human purpose, not automation alone.

These layers represent the areas with the highest leverage for any enterprise deciding how to build, buy, or partner in the AI era. You do not need to own everything. You do need to understand everything so you can make the right decisions for your future.

Sometimes it’s speed and trust, yet how else can trust grow inside an enterprise without Alignment, Clarity, and Transparency guiding it?

“Speed without clarity breeds chaos, but speed with alignment builds trust.”

When people explore AI tools outside formal oversight, they’re not breaking rules, they’re revealing where curiosity outpaces communication. The solution isn’t tighter grip, it’s clearer governance.

▫️ Alignment – Define safe AI sandboxes where people can explore responsibly.
▫️ Clarity – Track and register AI tools to illuminate activity before it becomes risk.
▫️ Transparency – Explain the why behind every boundary so people understand purpose, not punishment.

Effective CIOs set structured boundaries that narrow from principle to permission, first defining what’s never allowed, then what’s conditionally safe, then where teams can freely experiment. Every step adds visibility, ownership, and accountability, turning uncertainty into trust.

Training then shifts from compliance to confidence, helping employees move faster with trust, not fear.

Shadow AI is a mirror of momentum. When you apply ACT, it stops being shadow work and starts becoming shared progress.
