One participant texted their leader during my session today: "I finally understand you now."

That's the whole point.

I spoke at Product Mastery Conference in Amsterdam today. My session: Influencing in Different Contexts: A Decision Making Framework. Half talk, half workshop.

The room was double the expected size 😱 . We made the breakouts work anyway; people shared openly, debated, got uncomfortable in useful ways. It felt too short. That's the only compliment I accept.

The core argument: meet your leadership peers and stakeholders where they are.

Not where you wish they were. Not where the framework says they should be. Where they actually are. With their incentives, their fears, their reality.

Most product people try to influence by being louder or more right. That doesn't work. What works is understanding what drives the person across the table and translating accordingly.

We barely scratched the surface. There's a lot underneath influencing that product leaders chronically underinvest in.

What's the hardest stakeholder context you've had to influence in and what actually worked?

It's been a while. But this one was worth waiting to get right.

I've been sitting with a question that keeps surfacing across the B2B SaaS companies I work with: why, after all the building, are so many of them still struggling to win the market they built for?

The answer is rarely talent. It's almost always org design.

In my latest article I make the case for replacing the CTPO with a CGPO: Chief Growth and Product Officer. Not as a trend or another flashy title. As a structural fix to a governance problem that better PMs and better processes simply cannot solve.

The C-Suite title that's missing in most B2B SaaS companies

A VP of Product told me last week: "I have all the authority on paper. Zero actual power."

Here's what was happening. On paper:
- Reports to CEO
- Owns product strategy
- Accountable for roadmap and outcomes
- Budget for 3 new hires

In reality:
- Founder still in every product decision
- Engineering built their own roadmap last quarter (and is not aligned with the product outcomes)
- Sales made commitments she didn't know about
- Board wants professionalization but every best practice she brings gets labelled as bureaucracy

She's not failing as a VP of Product. The system is set up wrong.

Most product leadership challenges aren't about competence. They're about context: the organizational dynamics that make good work impossible.

The real work is:
- Reading power structures accurately
- Building influence before you need it
- Navigating founder psychology
- Making strategic moves in politically charged environments (yes, even in scale ups)

This is what I've been focusing on lately with senior product leaders. Less about product craft, more about organizational craft.

What's the biggest organizational dynamic making your work harder right now?

Most product leaders I work with aren't struggling with frameworks or roadmaps.

They're struggling with the gap between what they're accountable for and what they can actually control.

You're measured on outcomes. But success depends on:

- Engineering leadership you don't manage
- Sales commitments you didn't make
- Board expectations shaped before you arrived
- Founders who won't let go

The work isn't in the product backlog. It's in the organizational navigation.

Three patterns I see repeatedly:

Pattern 1: The influence paradox You need executive buy-in to make strategic moves. But you can't get buy-in without showing results. Results require the moves you can't make yet.

Pattern 2: The professionalization trap Founder wants "grown-up product management." But every process you introduce gets labeled as bureaucracy. You're damned for chaos, damned for structure.

Pattern 3: The authority gap You're accountable for product outcomes across 3-5 teams. You manage one Product Manager. Everyone else reports elsewhere. Good luck.

This is the work I'm focusing on with senior product leaders right now. Not tactical PM coaching, but the strategic and political navigation that actually determines success.

Telling Stories and Saving People Time from Manual Work

Speed is the new excuse for not doing discovery.

I'm seeing more people justify skipping customer research because AI lets them build so fast. The logic goes: "We can ship this in two weeks instead of three months, so why bother validating?"

You're multiplying waste. AI accelerates execution. If you don't know what's right to build, building it faster just means you're creating the wrong thing at 10x speed. Three months used to force teams to validate before investing resources. Now that barrier is gone, and teams are shipping six poorly-validated features in the time it took to ship one.

This creates organizational debt.

The companies winning with AI aren't using it to skip discovery. They're using it to enhance it. Think sentiment analysis across hundreds of customer interviews, pattern recognition in usage data, or rapid testing of multiple approaches before writing a single line of code.

Building the wrong thing fast doesn't create value. AI should give you more time for discovery, not less. Are you using it to build faster, or to learn faster?
