I can't believe I almost got kicked out of Dubai 3 weeks ago, here’s what happened:

Day 1 landing, we all got Covid.

I was running off 7% health battery. 

That was for like 9 days. 

My 2 year old was so ill.

I guarantee most eCom brands are NOT speaking Google's language and handling how Google is crawling your store:

Spending $$$ on backlinks won't save a sinking ship:

(common eCom errors)

- JS crawling errors (common)
- 301 & 302 redirects scaling
- 404 errors growing rapidly
- server errors (5xx)
- HTML issues

I get it.

You have 1000's of SKUs.

Products are being deleted. Made out of stock. Redirected to new SKUs.

This causes a disaster for crawlers, and it compounds.

Don't ignore your tech SEO data.

Try this instead.

Ask your SEO team to track and monitor.

Not every technical SEO fix will move the needle.

But, fix key problems.

A good SEO will help Google crawl, render and rank your pages.

(Other LLMs will thank you for it too.)

Try understanding how Google is crawling your eCommerce store. 

It's hard to rank what it can't crawl.

Email marketing ≠ retention marketing.

Most brands think they're the same thing.

They're not, and this confusion is costing you growth.

Let me explain.

You hire an "email marketer" who sends campaigns every week and sets up a few flows.

They show you the dashboard: "$50K attributed to email this month!"

Looks great on paper.

But your repurchase rate hasn't moved. 
Your payback period is still 4 months. 
LTV is stuck.

That's because email marketing is a channel.
Retention marketing is a discipline.

There's a massive difference.

Email is one tool in the retention toolkit. Retention is the entire system of keeping customers and compounding revenue across everything:

→ Email & SMS execution 
→ CX touchpoints
→ Subscription optimisation 
→ How acquisition and retention work together

An email marketer optimises for email-attributed revenue.

A retention marketer optimises for business outcomes: LTV, payback period, and repurchase rates that move your P&L.

Now let's get one thing straight.

You can't have great retention with a mediocre product. 
You can't put lipstick on a pig.

So that needs to be sorted first.

But once you've got a strong product, retention marketing is about maximising the experience and value of every customer.

If your "retention marketer" only cares about email open rates and attributed revenue, that's just a channel operator.

"We want to improve retention."

Cool. So does every other brand.

But what does that actually mean?

When acquisition teams say "improve acquisition," they could mean: 

- Lower CAC
- Better ROAS
- Higher MER
- Improved first-purchase profitability

Retention is no different.

Are you trying to increase LTV within 90 days?
Drive more profit from returning customers? 
Reduce subscription churn?

"Improve retention" could mean 20 different things.

Most brands track vanity metrics that don't move the needle.

Open rates. Click rates. Email revenue.

These tell you nothing about actual retention health.

Here are the 6 metrics we track that give you a clear snapshot of retention performance:

1. 30-day repurchase rate
2. 90-day LTV
3. Repeat AOV
4. Absolute returning customers
5. Returning customer sales as % of total sales
6. Subscription revenue as % of total sales

These blend cohort-based metrics with storewide performance.

They tell you if you're actually retaining customers.

A lot of DTC brands are scared to send more emails.

They think they'll annoy people. Tank their deliverability. Get marked as spam.

So they hold back. Send 1-2 campaigns a week. Play it safe.

And limit their growth in doing so.

Look, I get it. No one wants to be "that brand" flooding inboxes. 

But here's what actually happens when we audit accounts:

The brands sending more emails are making more money.
Every single time.

Because of two reasons:

1. Top of mind awareness
2. Maximising impressions

About 50% of your list won't open your emails anyway. So that conservative cadence you're running, half your audience isn't even seeing it.

Most brands can double their email volume and be totally fine. Some can triple it.

But you can't just blast everyone with everything. That's where brands get into trouble.

If you're going to send more, you need to do three things:

1. Tighten your segmentation
- Your most engaged audience should get all your sends. But anyone who hasn't opened in 60+ days, should get a lower cadence to protect deliverability.

The incrementality you get from sending to broader audiences for every campaign is minimal at best, and often nonexistent.

2. Have a clear goal for each email
- Moving slow stock? Educating on product usage? Building excitement for a launch? Every email should have a job to do.

3. Watch your negative engagement
- Unsubscribes and spam complaints will tell you if you've crossed the line. Monitor them closely.

The real play is sending meaningfully different messages to meaningfully different groups.

Prospects need different emails than active customers. Active customers need different emails than churned customers.

And since 70-80% of your revenue comes from existing customers, most of your volume should go there.

Brand Owner: Our repeat customer revenue is down 18% month-over-month. Retention team, what's going on?

Retention Lead: That's misleading. Our cohort metrics are actually up. Repurchase rate improved from 28% to 31%, and 90-day LTV is up 12%.

Acquisition Lead: Then why is repeat revenue dropping?

Retention Lead: Because there are fewer customers in the pool to come back. Look at acquisition volume from 60-90 days ago.

Brand Owner: What happened 60-90 days ago?

Acquisition Lead: We had a slower period. New customer volume was down about 25% for eight weeks. CPAs were high, so we pulled back spend.

Retention Lead: Exactly. We can't generate repeat orders from customers who were never acquired.

Brand Owner: And neither of you flagged this was coming?

Acquisition Lead: We were focused on hitting our MER targets for that period.

Retention Lead: And we only see the impact when it's already here. By then it's too late.

Brand Owner: This is why you need to work together. Acquisition, when you pulled back spend, did you tell retention what was coming?

Acquisition Lead: No. We manage our channel, they manage theirs.

Brand Owner: That's the problem. Your decision today is their reality in 60-90 days.

Retention Lead: If we'd known volume was dropping, we could've flagged the expected dip in repeat revenue.

Brand Owner: Exactly. And retention, when your cohort performance improves like this, acquisition should know about it.

Retention Lead: How does that help them?

Brand Owner: Because if your historical cohort LTV data shows customers are generating more lifetime revenue, we can afford higher acquisition costs.

Acquisition Lead: So better retention performance means I can push CPAs higher?

Brand Owner: Yes. If we look back at the last six months of cohorts and see 90-day LTV is consistently higher, we can adjust your CAC ceiling based on our payback period.

Retention Lead: And if we see recent cohorts trending differently - either better or worse - we flag it immediately so you can adjust.

Brand Owner: This is what collaboration looks like. Retention informs the CAC ceiling based on cohort performance. Acquisition forecasts volume changes so retention can predict downstream impact.

Acquisition Lead: So if we're planning to scale next month, we tell retention now?

Brand Owner: Yes. They'll need to prepare for higher volumes. And you need to understand it'll drive a repeat revenue lift 60-90 days later.

Retention Lead: And if acquisition has a slow period coming, we flag the downstream impact before it hits the P&L.

Acquisition Lead: What about measurement? Are we both accountable for total revenue now?

Brand Owner: You're both accountable for total contribution dollars generated while maintaining healthy unit economics. Acquisition drives the volume, retention drives the quality and frequency. You win or lose together.

The gap between 5% and 25% subscription revenue comes down to 2 fundamental systems:

How you convert visitors into subscribers. 
How you keep them past 90 days.

Most DTC brands nail their product but fail at both.

The brands hitting 20-30% subscription revenue build systems that:

- Turn cold traffic into committed subscribers
- Convert product pages into subscription engines
- Prevent churn before it starts
- Turn portal visits into retention wins

Last click email attribution is lying to you
↳ + killing your email strategy in the process.

Brands see Klaviyo over-attributing revenue and immediately strip out opens entirely.

"We'll just track clicks. That's real performance."

But Email's power isn't just the click.
It also acts as a powerful reminder tool.

Your customer sees your email at 9 AM. 
Doesn't click. But you're now top of mind.
By lunch, they go direct to your site and buy.

Last click only will give email zero credit for that sale.

Email drives two types of revenue:

→ Direct response (clicks) 
→ Top-of-mind awareness (the invisible driver)

So, rather than stripping out opens completely, here's a better approach:

1. Use a 1-2 day open window
2. Exclude Apple Privacy opens
3. Keep 3-5 day click attribution based on your purchase cycle

Then ask the following...

When you increase email volume, does repeat customer revenue go up?

If yes, you can likely draw a correlation between the two and confirm the assumption that email acts as a top-of-mind awareness tool.

Had a brand come to us recently in a panic.

"Flow revenue is down 64% compared to last year. We need to fix flows before BFCM."

Meanwhile, their campaigns had 10x the recipient volume of flows that month, and they were ignoring optimising them.

So I dug into it.

Turns out the "drop" was entirely due to a welcome flow change that improved UX but reduced Klaviyo's attributed revenue. 

Here's what most people don't realise about Klaviyo attribution...

It's stupidly easy to manipulate.

Want to inflate your flow revenue overnight? Remove the coupon code from your popup success page. Force people into their inbox to retrieve it. Klaviyo attributes the sale because they opened the email within the attribution window.

You've created worse UX and probably fewer total conversions... but the dashboard looks incredible.

The opposite is also true. Add the code to the success page (which is genuinely better for the customer), and suddenly your "attributed revenue" tanks. 

Nothing broke. 
You just stopped gaming the metric.

I've seen people do this without telling leadership. The "results" look great for months. Nobody questions it. Then when something changes and the number drops, everyone panics about "flow performance" when the actual performance never changed at all.

And it's not just the welcome flow.

Attribution windows themselves are a minefield. Klaviyo's default settings are generous to say the least. A 5-day open window means someone could open your email on Monday, forget about it entirely, come back through a Google search on Friday, and that sale gets "attributed" to email.

Did email drive that sale? Maybe. Maybe not. Klaviyo doesn't know. It just follows the rules you set.

So when someone tells you "email generated 40% of revenue last month"... the honest answer is probably closer to "email touched 40% of customers who purchased, and we're choosing to believe it mattered."

The metrics that actually tell you something:

1. Prospect-to-customer conversion rate
- Of everyone who gives you their email, how many become customers? When that shifts dramatically YoY, you've got a real signal. Either traffic quality tanked, something on-site broke, or your welcome sequence genuinely isn't converting anymore.

2. Unique clicks from campaigns
- Not opens, not "attributed revenue." How many people are actually clicking through to site

3. Repeat purchase rate by cohort
- Are customers acquired this month coming back at the same rate as customers from last year? 

Of course, there are many other metrics to track, but these are an example of how you should be looking at email/SMS performance rather than purely following vanity metrics.
