Sometimes I love my job. 

Last week at the unlockit conference a CMO came to me and said 'it's impressive what you are doing with Aimfox in the past few months'.

Being at the top - having a CMO / CGO role - is amazing, especially when it's going well, because you get all these people complimenting your work, when in reality, most of the work is being done by your teams.

Aimfox's growth isn't about me. 

Aimfox growth is Alex, our founder, who is making all the right moves and who I learn from on a daily basis.

It's our CTO, Nikola, who is leading the product side of things. 

It's our wonderful client-facing team in Ksenija, Tamara, Marija who are turning prospects into relationships into clients.

It's the designers, and developers, and a lot more people who are doing their jobs so we keep moving forward.

But I get to take most of the credit, so that's why I love my job :)

First, doing a positioning workshop with our team at Aimfox. We have some strategic stuff to figure out, typically best done in person. 

Then heading over to UnlockIt conference where it's going to be all about growth.

Tracking in a sub-$10M SaaS is a nightmare for three specific reasons.

# 1- You typically don't know what to track
# 2- You aren't sure an idea is worth to track
# 3- You don't know whether you can trust the data you are getting

Let's unpack this. 

# 1 - What to track
When I work with growing startups, I always start by tracking the onboarding funnel. By the time you hit $1M ARR, you need to see the path from Website to Free User to Activated User to Paid User. This isn't just about hitting targets; it's about understanding what your users actually want. Without those basics, you're just working hard while flying blind.

When I joined Aimfox, the website visitor to paying user conversion rate was 0.35%. It's now at 2.14%. That's because we are setting the right expectations and have a good product that can deliver on those expectations. We never could have improved this number if we couldn't analyze the funnel. It's the bare minimum you need to have when starting to make decent money.

# 2- You aren't sure the idea is worth to track
Years ago, I'd say track everything. That's typically a pretty stupid advice. Not because it's bad to track, but because it doesn't take into account the development time.

Implementing tracking on every idea you have in a sub $5M startup is wasteful and you'll be switching ideas often, so you'll be putting an unnecessary strain on the dev team, whose time is precious in building you an edge in tech.

If you are a founder or in growth, work around tracking. At Aimfox, we set up an onboarding system that answers where users are coming from. We check that data against conversions and track what works. We double down on that. It's more manual work, but saves a shit ton of dev time. 

# 3- You don't know whether to trust the data
Then there's the issue of honesty. Most of the time, your data is lying to you.

Google might report great click-through rates and Meta might show solid conversions, but if your bank account isn't growing, those numbers don't matter. Sometimes it's the opposite. You're gaining traction, but the platform dashboards aren't showing you why. You can't trust the signals, so you don't know if you're actually winning.

If you want to scale past $10M, you need a unified system. The goal isn't just to collect data; it's to have data you can actually trust and use to make decisions.

New year, same sentence: “We need more leads.”
Heard it in your 2026 KPI meeting yet?

That sentence was almost always used when I was in discussions for new projects. Founders / CEOs contacted me to help them "get more leads". Yet, when looking at their pipeline, we found leads right there in front of them.

In their content, in their network, sometimes even in their CRM. 

With the last client, it was approximately $400k worth of leads. 

Revealing these leads presents a quick win when starting to work together (the retainer more than pays for itself from the beginning), but it's about more than that.

A while ago I was working with a B2B company with a relatively short runway. 

The product team was busy setting up automations that were supposed to help with lead generation (enabling the Sales team to work faster & prioritize better). 

Marketing was working overtime to deliver MQLs and often qualifying them as well. 

In team alignment meetings, the phrase "we need new leads, good leads, fast" was thrown around a lot.

As part of a random check, I went through HubSpot to check what PPC did over the weekend. 

And found... a lead, responding to our email automation, saying they just joined Deloitte and were tasked into looking at solutions, with my client being the perfect fit based on the website.

The lead had an owner assigned, yet it was just sitting there, untouched.

For 7 straight days.

Put yourself in this situation: The company has a relatively short runway. You are in desperate need of sales. There are people who basically say "I looked at your page, shut up and take my money" and nobody is responding, because... well... the contact owner was added by default, they were on vacation, the backup didn't have time to check on that as they were busy with other things... 

What's that sentence about when everything is a priority nothing really matters? 

We never got to close that client. By the time we reached out, they already had a couple of meetings with competitors. After all, about 75% of business goes to the provider that answers first. Because they can dictate their story and make sure the prospect define how "good" looks like based on their strengths.

Curious... In B2B companies... where do you draw the line between marketing and sales? What part of the pipeline is marketing's job and what's on sales?

Paid channels are getting more and more saturated = expensive. We used to pay $4.17 for a paying user. 

That was years ago. 

Average is now closer to $80. 


Here is how to keep CAC down:

- Get clients on calls
- Figure out their priorities. 
- Turn that into ad messages.

// Test & iterate.

Focusing on positioning helped a startup I co-founded lower CAC by 52%. Imagine what you can do if you could easily predict that your growth would double over the next three months. It sounds incredible, but that’s exactly what happened to my startup.

👉 What are 3 things that your clients are doing before going to bed? 

If you can answer that with high enough certainty, you probably can lower CAC by using that knowledge in your ad messages.
