Here is a practical AI governance playbook that emerged from recent conversations with leaders working hands-on to make AI deliver measurable value.

Some days ago, Tatiana and I had a thoughtful discussion about AI ROI — how to measure it properly and how governance enables timely corrective action. Two weeks earlier, I was on a panel with Adrian from Shakers exploring the same challenge.

A consistent pattern emerged:

👉 AI ROI fails at the management level: What’s often missing is the governance system that produces measurable ROI.👈 

Prem N.’s framework (picture below) shows the operational path. AI Governance ensures that the path produces ROI.

I'll use the Deming Cycle to depict the playbook:

1️⃣ PLAN — Govern investment decisions
• Define clear ROI hypotheses
• Assign business ownership
• Prioritize based on value and adoption readiness
• Establish baselines
• Validate data and risk readiness

2️⃣ DO — Govern execution and adoption
• Run controlled pilots
• Keep humans in the loop
• Track ROI and operational KPIs
• Actively drive adoption
• Monitor performance and risks

3️⃣ ACT — Govern scale and optimization
• Scale only proven use cases
• Continuously monitor ROI
• Optimize workflows, not just models
• Formalize accountability
• Reinvest in high-impact opportunities

The key lesson: AI ROI is created through disciplined governance across the lifecycle.

So...

Organizations that govern AI as a portfolio of investments (not only experiments, POCs, or unvaluable pilots 🤮) are the ones capturing real, compounding value.

Head of AI vs Chief of AI

I’ve been receiving quite a few proposals lately for Head of AI roles and projects.

Many of them are valuable and worth exploring.

However, they reveal something deeper about how organizations still think about AI leadership.

And I believe we need to clarify something.

👉 Head of AI and Chief AI Officer are not the same role. 👈 

🔵 A Head of AI focuses on execution:
- Building models
- Leading data science teams
- Delivering AI solutions
- Operationalizing pipelines

🟢 A Chief AI Officer focuses on transformation:
- Aligning AI with business strategy
- Defining competitive advantage
- Governing AI across the organization
- Deciding where AI should (and shouldn’t) reshape the business

Both roles are important. But they are not interchangeable.

And yet, many companies ask for a hybrid role.

Which makes me think of a simple question:

Do "apple-pears" exist?

You can play with genomics and create apples that taste like pears.
(do you know I have a book about genomics? I love the topic!)

Or pears that taste like apples, but they will never truly be both.

Trying to combine Head of AI execution and Chief AI Officer transformation into one role often creates the same problem.

You end up with something that is neither fully strategic nor fully operational.

Because the CAIO is not just "a more senior Head of AI". 🤦‍♂️

Maybe before defining AI roles, we should first decide what kind of organization we want to become.

Teatro, teatro y teatro... 🥰 🥰 

Hay cosas que uno escribe para publicar.

Y otras que uno escribe porque, sencillamente, no puede no escribirlas.

El sábado pasado vi un vídeo de Antonio Banderas en el que decía algo que se me quedó clavado: que hay que hacer más teatro, porque el cine, más pronto que tarde, estará profundamente invadido por la IA.

No lo dijo desde el miedo. Lo dijo desde el amor al oficio.

En casa esa conversación no es teórica. Mis hijos son dos estupendos actores musicales. Los admiro con una pasión difícil de describir, pero este post no va de esto...o no va solo de esto.

Me preocupa el tema. Así que he hecho lo que mejor sé hacer: ser Humano.

Trabajo cada día con IA. Creo en su potencial. Entiendo su impacto (o eso me gusta pensar 🤣 ).

Y, precisamente por eso, sé que la pregunta no es si transformará las industrias creativas. Eso va a pasar. Debemos preguntarnos qué vamos a hacer nosotros mientras tanto.

El caso es que he escrito una pequeña obra de teatro.

No es un paper. No es un artículo técnico. No es un post sobre AI Governance.

Es una sátira.

Una historia sobre un hombre que aprende a usar la IA y descubre que la certeza absoluta no siempre es libertad. Optimizarlo todo puede tener un coste invisible. ¿Y la capacidad de equivocarnos quizá es lo último verdaderamente nuestro?

La escribí como una forma de reconciliar lo que hago profesionalmente con lo que amo profundamente.

En el fondo, la obra habla de esto:
¿Qué queda del ser humano cuando todo puede ser optimizado?

No sé si algún día se representará. No sé si verá más luz que este post. Pero sí me gustaría intentarlo de verdad.

La Certeza

Those of us who write know there are few things more beautiful than receiving a book.

Well...actually, there is one: receiving it signed by the author. 🥰 

Today I received a copy of "El Libro del Neuromarketing" by PABLO FERREIROS BENNETT, with a personal dedication that truly made my day.

The first time I met Pablo was thanks to Marta Giménez Carrión. About two years ago she asked if I wanted to join her at a roundtable debate on marketing and AI during "Cultura Marketing" yearly event. The format was simple: two opposing views: for and against AI.

And, as many of you know, I never say no to a good debate. So there I went. My first Cultura Marketing.

Last year, things came full circle. I enrolled in the Neuromarketing Master’s program at the Universitat Politècnica de València, where Pablo is one of the professors. I enjoyed the experience even more than I expected...and I learned a lot (really, a lot).

I also returned to "Cultura Marketing" (once again on stage), giving a talk about how neuromarketing principles can help optimize a Tinder profile.

But today I’m thinking about something simpler.

When you write, you know what lives behind a book: hours of work, ideas evolving, pages rewritten countless times, and that mix of excitement and uncertainty that comes with sharing your work with the world.

That’s why when an author dedicates a copy, the book stops being just paper and ink. It becomes a gesture.

And who knows...

Maybe this year I’ll be back at "Cultura Marketing" with a new idea: exploring System 0 and System 3 as new companions to the famous System 1 and System 2 described by Daniel Kahneman, which sit at the heart of modern neuromarketing and which might now have some unexpected help from AI.

Let’s see if the saying holds: there’s no two without three. 

In the meantime, I’m looking forward to opening the book and starting the conversation with its pages. 📚

Knowledge Extraction With Free Resources

As you know, I’m deep into my thesis on AI adoption in SMEs, and honestly? 

I love researching this stuff. 

Figuring out how companies tackle AI at strategic, tactical, and operational levels is a mix of puzzle-solving and discovery, and I’m hooked.

At the first stage I'm working on, I needed to ask LLMs to identify Critical Success Factors (CSFs) before pinging experts for validation using the Delphi method.

But here’s the thing: just asking an LLM for insights doesn’t cut it. 

LLMs are smart, sure, but their knowledge has limits. 

It’s often partial, outdated, or misses the little details that matter most in SMEs. That's why you need to fine-tune them.

I thought about running everything on my laptop...then reality hit.

😱 Fine-tuning models locally = fried computer over the weekend. 

I’m an independent researcher, not a data center. 😉 

Then, I went another route: what if I could do it all for free?

So...

I chose Google’s free ecosystem: Colab + Drive + AI Studio.

Here’s what I tried:

1️⃣ Pure RAG: the model grabs the most relevant document fragments and writes a summary. Think of skimming a library, pulling key pages, and taking notes.

2️⃣ RAG + Semantic Clustering: first, I split the documents into thematic shelves (regulation, strategy, operations, etc.), then the model summarizes each shelf. Dense topics don’t drown out the niche insights. The long-tail stuff shines.

The results?

Pure RAG nails coverage (the heavily documented factors). Clustering surfaces diverse, hidden insights that plain retrieval misses. Same model, same docs, same temperature, yet the outputs are systematically different.

Lesson learned: architecture matters. How you feed information to the model shapes what you get. 

💡And yes, you can explore all this without spending a cent. Free tools + curiosity = real research. 

Research is a passionate journey. Structuring information thoughtfully can completely change what you discover.

🚨 This weekend, I came across an Anthropic report on AI and the job market… and it really made me stop and think.

I first saw it in a post by Arancha Ruiz Bachs, and that’s when it hit me: this isn’t just theory. This is real, happening now.

💡 What Anthropic did
They analyzed millions of real conversations with their assistant Claude to understand how AI is actually being used at work today.

And there’s the chart that says it all:
🔵 Blue → what AI could theoretically do
🔴 Red → what we’re actually using AI for today

The gap is still huge, and it has to lead us to reflect and act accordingly. 

Some conclusions for the report:

😱 Even the jobs most theoretically "exposed" to AI (programmers, customer service, data entry, etc) are far from fully automated.

The people most exposed to AI are not low-paid workers. On average, they are:
• More educated
• Better paid
• Doing knowledge work like analysis, writing, or coding

Meanwhile, around 30% of workers barely see any AI exposure: cooks, mechanics, servers, and other hands-on roles.

My takeaway: mastering technology is becoming less important.

Yes, I said it. 

Even though I’m a technologist. 🤯 

Because the real story isn’t whether AI can do work, but if AI will reshape how tasks inside jobs get done.

So what becomes valuable for humans?

My bet:
✅ Judgement
✅ Creativity
✅ Relationships
✅ Working with AI, not against it

The more we automate intelligence, the more distinctively human skills matter.
And maybe that’s the real transformation. Agree?
