Since 2022, I’ve coached dozens of marketers. Some 1:1. Some in small groups. 

And I realized pretty quickly that I love working closely with people. 

The marketers I work with are high performers. Their teams are producing good content. They’re not beginners at this stuff.

But after they hit publish, most of that work just sits there. And the only way they show their value or move the needle is to create something new. 

That cycle sucks. 

And what they're actually looking for is leverage.

And that’s the work I’ve been doing behind the scenes for years.

I almost didn't send this email. I had been putting it off for 6+ months. 

After years of sending a weekly email newsletter I stopped cold in August.

The total people who consumed podcast content goes from:

2,079 → 24,218

An 11.5x increase.

It's simple. But it's not always easy.

90 days later, $800K in new business pipeline from Meta.

It's like anything in life. It's not what you do, but it's how you do it.
 
Here's what we found actually works for Meta ads in B2B at AdConversion ⤵️

Meta Ads for B2B - What Actually Works

Spent $12,159 on Meta & LinkedIn Ads for Sami in Q4, here’s our top 3 learnings so far ⤵️ 

Results:

- 65 trials, $187 CPT
- 3 paid users, $4,053 CAC 😅

We’re piloting two conversion funnels: 

1/ Ad ➡️ Trial ➡️ Paid User

Given our large TAM we believe we can just drive demand straight to our free trial flow.

This has been validated so far at $187 CPT.

We’ve barely scratched the surface with creative testing so can definitely cut this cost down further. 

2/  Masterclass ➡️ Trial ➡️ Paid User

We piloted our first no-brainer offer, a masterclass showing how we automated $340K/month in LinkedIn ad spend for a client of ours.

So far we’re seeing an $87 CPL, with an 8% lead to trial conversion rate. This nets us a $1,087 CPT.

Which is pretty far off compared to going straight to product but these are pretty promising results given the early version of our funnel and creatives.

I’m curious to see the difference in lead to paid user conversion rates amidst both offers.

3/ Time-to-value

This is the biggest sticking point.

It’s REALLY difficult to have people experience your product on their own and then pull out their credit card. 

Not sure people realize how much sales people can make up for bad products.

4/ Next steps 

Were revamping our onboarding in-app to improve time-to-value and working on a big feature 😉

We’ll continue to scale trial volume and optimize our conversion funnels to reduce CAC further.

Where most people go wrong in this situation is they are quick to scrap the entire program and just blame the ads for not working.

Problems, create problems.

First you’re not getting trials.
Then those trials are to expensive.
Then those trials don’t become paid users.

You need to isolate your variables, and stay focused on optimizing your funnel.

This is how you create predictability.

Are you struggling to scale paid ads efficiently in 2026?

Here's 4 things I find myself repeatedly telling clients ⤵️

1/ Fix your plumbing

Your "plumbing" is your paid media infrastructure. 

This comprises everything from:

• Naming conventions
• Conversion tracking
• Reporting & alerts
• Campaign set up
  
This doesn't have to be rocket science, it just needs to be consistent. 

Based on your program's goals, budgets, regions, and segments. 

Devise a paid infrastructure that will allow you to easily:

• Pace budgets
• Report on progress
• Optimize based on KPIs

2/ Keep it simple, and repeatable 

You can't scale complicated.

Even if you have complicated problems, there's usually a simple answer. 

Unfortunately the smarter you are the harder this step will be. 

Ask yourself is this nice in theory but not in practice? 

Outside of ROI, don't forget the return on effort. 

3/ Slow down to speed up

Everything is urgent in startup land, and it never seems to stop. 

When it comes to paid media take the time for:

• Planning new experiments
• Writing down any learnings 

It might seem slower at first but you'll end up moving faster.

Building on your learnings while others repeat the same mistakes.

4/ Think big fish, small pond

I know you want to be the world's greatest {___} solution. 

But the reality is you're not spending $1M+/month in paid media.

Instead, focus your paid media dollars on your most profitable audience. 

For example:

• Instead of targeting all accounts, can we focus on Tier As? 
• Instead of showing ads 7/days week can we show them 5/days a week?
• Instead of targeting 5 personas, can we focus on our top 2?
• etc, etc, etc, etc... 

If you can't get traction with your best audience. 

Chances are small you'll get it with your worst.

Here’s what I’m hearing over and over from B2B marketers: 
• "We’re driving leads, but sales doesn’t trust them."
• "We’re running ads, but we can’t prove they’re driving pipeline."
• "Google ads is not working the same anymore"
• "We can't get LinkedIn/Meta to convert"
 
If this resonates with you, here's my advice ⤵️
 
First, this usually isn’t an execution problem. Most teams I talk to have competent ads, reasonable budgets, and smart people running them.
 
The real issues show up at the strategic level.
 
1/ Stop expecting every channel to behave like Google Search 
 
Search is capture. It’s great when buyers are ready. The moment you move upmarket, that volume and efficiency changes. That’s normal, not failure.
 
2/ Paid social isn’t broken. Your offer usually is 
 
Running demo ads or generic thought leadership to cold audiences rarely works anymore. You need a clear no-brainer offer that solves one specific problem and sets your product up as the next logical step. 
 
3/ Define channel roles before judging performance 
 
LinkedIn and Meta are there to create demand, educate, and earn attention. Search is there to capture it. When everything is measured the same way, nothing looks like it’s working.
 
4/ Optimize for pipeline visibility, not just leads 
 
If sales doesn’t trust marketing, it’s usually because reporting stops at MQLs. You need visibility into pipeline impact, not just form fills.
 
5/ Simplify before you scale 
 
Most teams are spread too thin across too many channels. Try placing fewer bets, with clearer goals, and better feedback loops.
 
The teams that win aren’t chasing hacks. 
 
They’re building systems that make paid media predictable.
