But nothing that creates revenue gets done.

If everything is a priority, nothing is.


4. No definition of success

Features get built.

But no one agreed on the metric that matters.

Was this supposed to:
– Improve lead response time?
– Shorten the sales cycle?
– Increase renewal rates?

If you don’t define the outcome, you can’t measure success.

I have 6 weeks to get my 💩 together.

9 weeks ago I decided to train for a marathon.

I've never ran one before.

Last official race was a half marathon in April 2022.
But I run and walk all the time.

Why?

I have two Basenjis.
African hunting dogs. 20 lbs each.
They run like an energizer bunny that never stops.

Since I started training, they've been on 99% of my runs.
Pretty much every single day.

So between walks & runs = 550 miles this year.

I'm gonna try to blow out my knee.

If I were in Ops right now, I’d be frustrated.

Not because Salesforce is hard.

But because leadership doesn’t trust the numbers.

And when leadership doesn’t trust the numbers…

They don’t trust you.

I’ve worked with dozens of tech companies between $3M and $100M ARR.

Here’s what almost all of them get wrong:

They think Salesforce is a tool.

It’s not.

It’s a credibility engine.

When it’s messy, you become a data janitor:
• Exporting reports
• Fixing dashboards
• Arguing in meetings
• Defending numbers

When it’s built properly, you become a revenue engineer.

Here are the 5 metrics leadership actually expects Salesforce to deliver:

1) Sales Velocity
How fast pipeline turns into revenue.

If close dates are wrong and stages are skipped, forecasting is fiction.

2) Stage Conversion Rates
Where deals actually die.

If reps can jump stages or leave fields blank, you’ll never find the 
bottleneck.

3) Revenue Attribution
What marketing actually drives.

If contact roles and UTMs aren’t enforced, marketing ROI becomes a debate instead of a report.

4) Net Revenue Retention
Is growth coming from acquisition or expansion?

If renewals, upsells, and new business aren’t structured correctly, your NRR is lying to you.

5) Time to Value
How quickly customers see results.

If onboarding and handoffs are manual, churn risk increases immediately.

Notice something?

None of these are “advanced.”

They’re fundamentals.

But most companies skip the definitions:
• What qualifies as a stage?
• What counts as expansion?
• When is something truly closed?
• What triggers a handoff?

If you never define the rules, Salesforce can’t enforce them.

And if Salesforce can’t enforce them, leadership won’t believe the output.

Clean inputs → Reliable metrics → Confident decisions → Predictable growth.

I'd say most tech teams don’t “break” salesforce...

they more just, outgrow it.

the business will change as you grow:

• you add a second sales motion
• marketing starts driving more volume
• cs needs better handoffs
• revops adds more rules
• leadership wants forecasting + attribution

and suddenly the system feels busted.

and no it's not because people are incompetent.

it's because what you built salesforce to do at $1M ARR
doesn't work for the business at $10M ARR

that’s why audits matter.

they catch these problems early:

• messy objects + fields
• duplicate automation
• broken ownership rules
• inconsistent lifecycle stages
• reporting built on shaky foundations

don't treat "planning" as a backlogged ticket

set a time to do it regularly so you can actively grow.

If your reps "won’t use Salesforce" your sales process is broken. Full stop.

Broken process creates broken behavior.

Here’s what’s usually happening:

Problem #1: Your stages don’t match real conversations
Reps move deals forward in real life…
…but Salesforce asks them to pretend.
So they stop updating it.


Problem #2: Your fields have no purpose
You’re collecting data “just in case.”
Reps feel it instantly:
"If nobody uses this, why am I doing it?”


Problem #3: Managers inspect… instead of coach
If Salesforce is only used to catch mistakes...
it becomes a punishment tool.
And adoption dies.

The fix is simple (not easy):

Build Salesforce around the way your team actually sells.

When the process fits, reps follow.

Here’s the playbook I use with Series B teams trying to scale ARR fast:

Step #1: Define “exit criteria” for every stage
Not vague stuff like “good call.”
Real stuff like:
• Confirmed pain + impact
• Identified buyer + champion
• Next meeting scheduled with agenda

Step #2: Delete fields until it hurts. Then delete 5 more
If a field doesn’t drive:
• a decision
• a handoff
• a forecast
• or a dashboard someone checks weekly
 …it doesn’t belong.

Step #3: Make Salesforce help the rep
 The CRM should answer:
• “What do I do next?”
• “What’s stuck?”
• “What matters this week?”

Not:
“Fill out 27 boxes so ops can guess what’s happening.”

Stop blaming the reps.
Fix the system.

Reps Hate Salesforce For a Reason

POV: The client says your salesforce build was wrong

210 videos posted on youtube. Here's what I've learned so far:

1) i’m still in the beginning. nobody watches what i put out. that’s okay. yeaaaah... i want my ideal clients to watch but i also know i’m learning a lot of skills i didn’t have. how to be on camera, how to make a thumbnail, how to format an outline, how to come up with hooks that actually land.

2) setting a consistency goal has helped the most. i always feel like i can do “more.” the weeks i push to do a video every day, i feel incredibly unmotivated the next week. consistently doing 3 videos a week gives me room for “busy days.” if i get caught up with other parts of the business, it’s okay. i know i have a couple buffer days. that’s what’s helped me keep making them even though (right now) hardly anyone will see them.

3) learning how to make thumbnails introduced me to a whole new side of ai... the art side. nano banana, higgsfield, seedance, kling, freepik, spline… stuff i would’ve never known existed. it’s been really cool to learn, and it’s shown me more ways to leverage ai. it’s also made me better at prompting just by seeing how professionals do it for art.

4) it’s helped on sales calls. all the repetition, recording, re-recording, writing scripts, and ad libbing through videos... all that has helped me handle objections better. i have way more top of mind around what problems my team and i solve, so i’m clearer and quicker when i explain it.

5) when i first started “marketing” in 2020, i’d post on linkedin and people would buy my stuff or i’d get hired. that was it. no real formula. doing this now, getting no views, and realizing it’s probably a slow burn has forced me to learn the tactical pieces of marketing. things i knew about but never really did for myself like funnels, landing page copy, landing page design, attribution, marketing tools. it’s been helpful to see how it plays into long-term business goals… and how it only works if you keep at it.

overall... i think if you go in with a mindset that you'll achieve X by Y day... it's gonna be hard to start anything. most ppl on here don't know me from when i had 0 followers. it's been 6+ years of me posting 1-2 times a day. commenting 30-60 mins a day on ppl's post. trying a bunch of stuff that failed and NOW i'mm at 100k followers. freaking ton of work.

Youtube isn't gonna be any different. Love it or hate it, it's the game to be played to get attention to get jobs, get clients, prove you know how to do stuff... so in a weird way knowing it's a lot of work to do it all it's freeing. you no longer have to complain about how it's not working in 20 days.

thought i'd mix up my usual posts and share something a little different.

I know that’s not the problem.

They actually mean:

• Leads aren’t getting followed up
• Support is always reacting
• Reporting doesn’t match reality
• No one trusts the numbers
• Everything feels manual

☝️ This is a strategy issue.

Salesforce just reflects how the business runs.

If the process is unclear...
Salesforce will be unclear.

If ownership is messy...
Salesforce will be messy.

If priorities are scattered...
the system will feel scattered.

Most startups don’t need “cleanup.”

They need:

• One clear owner
• One defined process
• One success metric
• A prioritized backlog

You don’t fix that with more fields.

You fix that with alignment.

That’s why hiring a random admin rarely works.

POV: Walking into a VC backed Tech startup with no HR department

One of my favorite recent wins came from a smaller startup we onboarded.

They hated Salesforce.
Said it was clunky, hard to use, and frustrating.
And they were on the verge of bailing.

Instead of convincing them otherwise, I leaned into it:

“Yeah. It does suck…
And you know what’s worse?
Eventually having to hire admins, devs, & managers at $100K+ a year.”

That got their attention.

Then I told them something most consultants wouldn’t:
“Don’t pay us $200/hour for field creation or reports.
You can hire someone for $40/hour to handle that stuff or use your existing team.”

And something clicked.

Next week, they brought in a team member internally to handle the grunt work.

And asked us to stay focused on high-level strategy and guidance.

That’s the win.

Not just saving them money.

But helping them actually understand Salesforce.
And earning long-term trust by telling the truth. 
Even if it means less cash in the short term.

Be real.
Build relationships.
Play the long game.

I've worked 10,000 hours as a Salesforce Consultant.

Here's 10 things every ops manager gets wrong.

1) Building directly in production before testing Sandbox. Sandbox is where you prove it works. This helps you avoid those "salesforce is broken" slacks.

2) Building for today, not for scale. What works at $1M breaks at $10M. Every decision you make now has a future cost. You MUST think long-term.

3) Giving everyone admin access "Just in case they need it" is how you end up with 12 people who can break everything. And no one who can fix it. Avoid it.

4) Skipping documentation... if it's not written down, it doesn't exist. The next person who touches this thing (including you in 6 months) will have no idea what you were thinking. Help the future you!

5) Building automations on top of broken data. Garbage in, garbage out. Automating a broken process just breaks it faster & makes it worse.

6) Reporting on fields nobody maintains. A dashboard is only as good as the data feeding it. If reps aren't filling in the fields, the report is as true as Harry Potter.

7) Treating Salesforce like a CRM instead of a system. It's not a contact database. It's your entire revenue operation. Use it as one.

8) Fixing symptoms instead of causes. Leads aren't getting followed up on? That's not a people problem. That's a routing and automation problem.

9) Waiting until something breaks to ask for help. By the time it's broken... the damage is already done. The best orgs I've seen get help before the fire starts.

10) Thinking they have to figure this out alone You were hired to run ops. Not to become a Salesforce architect by accident. That's what we're here for.

I've posted on Linkedin for 6 years straight. I still have no idea what to do BUT here are 5 trends I've seen work over the last 6 months:

1) Back in the day (2020-2022) you could just post some platitude like "work hard, ppl remember your ethic" and it'd get like 1 million impressions. That seems to be now sarcastic joke posts as the new wave. My best posts over the last 6 months have all been a meme.

2) Comments are kicking. When I make a post that hits my "ICP" I get like 2-6k impressions total. Could argue a few reasons why it's so low but that's what I get. Comments? To back up the "joke posts win" idea, I post sarcastic comments on sarcastic posts I find every single day. Those comments have surpassed as many as 100,000+ impression. 1 single comment. That's 50 average posts to get that attention on 1 single comment.

3) Because educational content is so easy with AI now... it's appearing you need to be great with design or you need to write real authentic stuff. I wrote a post just like this a couple days ago and the engagement was low but the impressions were better than average.

4) Your connections have to play some role in it all. I mainly have connected with salesforce ppl over the last 6 years. That's what I did to get better jobs. Now I don't talk to that group as often and so my daily content seems to suffer. If I do post a salesforce related piece of content it does much better than average but it's not directed at my ICP. I've been removing connections with random ppl and reconnecting with ICP people to see if this improves it.

5) Those who overthink the platform seem to do worse. All the accounts I see that do well just post stuff. Authentic notes, random memes, jokes, some story of their life, etc. Makes me wonder if making super great content only on the ICP matter or not. If you get all the attention, ppl click you profile and look at who you are. You pop up often for them? They remember that's X person who does Y but talks about Z on here. Idk... that's my opinion on that one.

Lead Assignment Playbook: 5 Easy Steps

Here’s how we set this up in Salesforce.

Step 1: A website form creates the lead automatically

When someone clicks “Get Started” on your website, they fill out a form.

Salesforce immediately creates a lead record.

No one needs to manually enter anything.

The information goes directly into Salesforce.


Step 2: Salesforce checks for duplicate leads

Before doing anything else, the system checks if the lead already exists.

This prevents duplicate records and keeps your data clean.

Clean data matters because:

• reporting stays accurate
• sales reps don’t contact the same person twice
• your pipeline numbers stay trustworthy


Step 3: The lead is assigned automatically

Next, Salesforce routes the lead to the correct sales rep.

You can assign leads based on things like:

• country or region
• territory
• company size
• product interest
• industry

Example:

USA → Sales Rep A
Europe → Sales Rep B

Most tech startups treat Salesforce like a glorified spreadsheet.

They log all the deals.
They pull all the reports.
And then complain why growing feels so manual.

SALESFORCE IS SUPPOSED TO DO MUCH MORE THAN THAT!

8 rules for using Salesforce:
(make it the heartbeat of the company)

1) Automate your lead routing from day one.

Stop letting reps cherry-pick them leads. Set up assignment rules so every lead gets to the right person instantly. Speed to lead wins deals. Google it, it's true.

2) Build your sales process into Salesforce, not around it.

If your team is following steps outside the CRM, you don't have a process. You have Mad Max. Map every stage directly into your opportunity pipeline. Mad Max is a bad business plan.

3) Use workflows to kill repetitive tasks.

Follow-up emails, task creation, field updates. Automate the things your reps do 10 times a day so they can do what you hired them to do... sell stuff. 100% of the time you sell more stuff when your sales reps are trying to sell stuff. Crazy, right?

4) Connect your marketing tools directly to Salesforce.

Your CRM should know what campaigns are driving pipeline. If marketing and sales data live in different places, you're flying blind. And that doesn't work well.

5) Set up alerts that drive action, not just awareness.

Notifications should tell your team what to do next. A deal has been stuck for 14 days? Trigger a task. A lead just hit your pricing page? Alert the owner. When ppl know signals like this, you get more deals done.

6) Keep your data clean with validation rules.

💩 data kills everything downstream. Require the fields that matter and block the entries that don't make sense. Your future self will thank you.

7) Build dashboards that answer KPI questions.

Not vanity metrics. Dashboards should tell you where deals are stalling, which reps need coaching, and what's actually closing this quarter. Who cares about fancy. As a business we just want to sell more of our stuff.

8) Treat Salesforce as a living system, not a set-it-and-forget-it tool.

Revisit your setup every quarter. Your business changes fast. Your CRM should keep up. Nothing worse than a dusty ol' crm.

These 8 rules will transform Salesforce from a reporting tool into something that actually drives your revenue. Shocking, but it will. Scout's honor 🐻.

So stop just logging data. Start building a real growth engine.
