The most productive thing I did this week was stare at a wall for 30 minutes.

Here’s why most entrepreneurs never build anything that lasts:

They chase what’s easy, cheap, and fast, which means it’s easy to copy, and impossible to protect.

From day one at Soar, we asked ourselves:

“What would the best agency in the UK look like in 5 years and what do we need to do today to build that?”

At the time, it was just me and Olly.

Fewer than 5 staff.

No office.

If you want to win now, you need to mix formats and vehicles intentionally, not accidentally.

That’s how you unlock:

– Scale that compounds instead of decays

Most brands don’t have a media problem.

They have a creative sameness problem.

We’ve audited hundreds of 8-9 figure ad accounts and the same problem shows up every single time.

Most DTC ad accounts we audit are built backwards are ignoring 3 key stages of the buyer journey:

- Solution aware

All the budget is pointed at people who are already ready to buy.

What to build instead:

You need creative that earns attention before it asks for action:

When you focus only on the most aware, you’re just pitching.
When you build for all 5 stages, you’re telling a story and scaling with depth.

The fastest way to kill Meta performance in 2026? Treat organic and paid as separate systems.

2026 is shaping up to be the year organic makes a comeback, not as a brand nice-to-have, but as an input into how Meta decides which paid ads deserve scale.

Meta’s GEM update (Meta’s new paid ads foundation model) quietly flips the question.

It’s not: “How do we make better ads?”

It’s: “How do we create better signals for paid delivery?”

GEM is Meta’s most advanced ads recommendation model, built at LLM scale to rank and sequence ads across Facebook and Instagram. Instead of judging ads in isolation, it evaluates entire user journeys and decides whether a brand’s creative is worth expanding to new people.

GEM is designed to make sense of:

- what people do over time (their sequence of actions, not just one click)
- the context of those actions (format, placement, device, surface)
- signals coming from across Meta’s ecosystem, not just Ads Manager

So if you’re still treating creative as “new angles” inside Ads Manager only, you’re training GEM (paid) with half the picture.

👉 The practical shift: organic shapes the interest signals GEM uses to decide whether your ads scale.

If people engage with your organic content (views, comments, saves, profile taps), you’re creating clearer interest patterns. GEM learns from those patterns when it decides:

- who to show your ads to next
- how aggressively to expand reach
- and whether your brand deserves cheaper, broader delivery

That’s why organic performance now compounds paid performance.

What to do this week

1. Run one creative strategy across paid + organic.
Same personas. Same objections. Same “why now?” triggers.
   
2. Build signal-saturated assets, not endless ad variations.
  Your goal isn’t 30 ads.
  Your goal is 5–10 distinct concepts that clearly signal who the product is for.
   
3. Make your creative org chart more important than your campaign structure.
   
  If you don’t have:
  - someone briefing
  - someone producing
  - someone tagging + learning
you’re not a performance team anymore. You’re just buying impressions.
  
The winners won’t be the best media buyers.

They’ll be the teams who can produce distinct, high-quality signals at speed across organic and paid and let GEM (paid) do what it’s designed to do.

Two implications matter:

2️⃣ The brands that win are the ones engineering the strongest signals: relevance, engagement, and clean conversion journeys.

For brands spending multi-6 figures/month, growth rarely stalls because CPAs spike.

It stalls because first-time impression ratio (FTI) drifts down.

You spend more.
You hit the same people.
Top-of-funnel quietly dries up.

As a benchmark, we aim for 10–20% of impressions to be truly incremental each month.

is to test your assumptions with people
smart enough to prove you’re not.

Work for yourself.
Come up with independent opinions.
Stress-test them with people who will destroy them if they’re weak.
Be wary about being overconfident.
Reflect on consequences and constantly improve.

- 50% goes to problem-aware + unaware top-of-funnel content

- 20–30% goes to mid-funnel trust-builders
→ Objection handling. Social proof. Clear transformations. Especially important in health & wellness, where everyone’s shouting at once.

Had a call with a founder the other day who runs a DTC brand spending over $100K a month on ads.

Meta ads stopped doing the thinking for you.

Here’s the easiest way to understand GEM:

Old Meta was like a vending machine.

You put in a bunch of ads, one works better, Meta pushes that one more. Done.

GEM is more like a waiter.

Instead of asking “what’s the best dish”, it asks “what should this person have next”.

Starters, main dish, and finally desert.

- Some people want to see the menu.
- Some want a recommendation.
- Some want to hear what other people ordered.

GEM watches how people react and adjusts the order.

That’s it.

Your ads are no longer judged alone.

They’re judged by how they work together.

This is why random ads don’t work like before.

If every ad feels like a completely different idea, Meta can’t build a flow.

It doesn’t know what comes next.

It also explains why resetting campaigns kills performance.

You’re basically changing the menu every day and wondering why the waiter is confused.

What works now is pretty basic.

Ads that belong to the same conversation.

Different angles, same logic.

Enough time for Meta to learn how people move through them.

I keep seeing people flex screenshots like this:

$100 a day at a 40x ROAS.

I get why it looks impressive, but on its own it doesn’t say much about how good business is going.

ROAS without context is one of the easiest ways to misread performance. 

A very small budget, a retargeting-heavy setup, or a short launch window can all inflate ROAS. 

From the brands I’ve worked with, most healthy accounts settle somewhere between 2 and 4 ROAS. lower when spend increases. 

Those numbers are usually a sign that the brand is actually pushing into new demand instead of recycling the same buyers.

ROAS is a useful metric, but it is not the objective. 

Profit, contribution margin, and volume are what actually matter when you want to grow.

And that's how we evaluate performance, and that is how decisions should be made.

I've only got 2000 YouTube subscribers.

But the number of subscribers doesn't really matter.

What matters is the impact & income you can generate from it.

Some of my "worst" videos in terms of views bring me the most clients.

And viceversa.

What I've learned in this journey I've had is specificity:

The more specific the problem you solve, the better leads you attract with your solution.

How we went from $100 a day to $2k/day on Meta ads.

At 4x ROAS broken down in 12 minutes.

If your brand scales or not, most agencies don't ACTUALLY care.

Their retainer remains the same.

That’s the part I hated when I worked in a traditional agency.

You could overdeliver, underdeliver, save an account, lose an account... 

Same thing.

Here's what I did to change it at Skaleit:

Everyone gets a % of performance.

If we scale a brand and hit a 5X, the team earns more.

Not just me. Everyone who contributed in one way or another to those results.

When pay is tied to output, it creates a team that is always focused on the results we create for our clients.

Most ROAS drops after Andromeda and GEM are probably your fault.

You are optimizing like the Meta never changed.

We adjusted how we read accounts.

This is the system that works for us now:

1. Fix the foundations before touching anything else

If tracking is off, every decision is wrong.

First thing we check is event quality.

Especially purchases.

If purchase event match quality is below 9, you are optimizing blind.

GEM learns from signals. Bad signals mean bad delivery.

No structure or creative change fixes broken data.

2. Read Ads Manager like a funnel, not a scoreboard

Most people jump straight to ROAS.

That is a mistake now.

We structure columns in this order:

- Impressions and reach.
- Frequency and CPM.
- Clicks and landing page views.
- Add to cart, checkout, purchase.
- ROAS at the end.

This matters because GEM does not optimize single ads anymore.

It optimizes sequences.

3. Stop judging ads in isolation

One ad can look bad and still be essential.

I see accounts where the top spending ad has lower ROAS, so it gets turned off.

Then the whole campaign collapses.

That ad was feeding the system.

It was bringing new people into the journey.

Other ads were closing later.

When you remove the entry point, everything slows down.

4. Use incremental attribution, not ego metrics

ROAS alone is misleading.

Incremental attribution shows what actually creates new demand.

Very often, the ad with the lowest ROAS has the highest incremental lift.

That ad stays on.

We only pause ads that underperform on both ROAS and incremental contribution over time.

Not after one bad day.

5. Reallocate budget with intent

Money should follow contribution.

Campaigns with strong incremental performance get more budget.

Testing campaigns stay controlled.

We usually adjust budgets by 20 to 30 percent every few days.

Faster during high intent periods.

6. Look daily, change less

We check accounts every day.

We do not touch them every day.

Constant micro changes break learning.

GEM needs continuity to understand user behavior.

Less interference leads to more stable performance.

That is what we see across accounts spending from five figures to seven figures per month.

Nothing here is complicated.

But it requires letting go of how Meta ads used to work.

If you still optimize ads as if they are competing against each other, Andromeda and GEM will punish you.

If you optimize for flow, contribution, and sequences, performance comes back.

That is how we run accounts now.

And that is why most ad accounts are not broken.

They are just being read the wrong way.

ROAS isn't everything.

It’s moving you away from what matters:

- What you’re selling
- What margins you’re working with
- If your product has any LTV to track

ROAS is a problem because it’s the easiest thing to track.

But it’s easy to get lost in it as well.

You can hit a 4x roas and lose money.

And hit a 2x but still be printing.

So when someone says, “We want 5x on $10K spend,” my question is: do you even know what a customer is worth to you?

Thoughts?

We onboarded a new brand and seven days later, their ROAS was up by about 260%.

All we did was fix how the ad account was being managed.

When we first opened the account, a big part of the budget was going to ads with very poor CPAs.

They were spending consistently and clearly not contributing to revenue.

This is something I see all the time when auditing accounts.

Not because Meta is broken, but because no one is really managing the spend.

The first thing we did was go through every active ad and look at performance in a very simple way.

If an ad was spending and sitting well above the target CPA, we paused it.

Once we stopped the waste, the account already started to look different.

After that, we moved budget into ads that were performing well but barely receiving spend.

These were not new ads.

They were already there, just ignored.

As soon as those ads got more volume, performance improved further.

Only then did we increase the overall budget.

We did it knowing exactly where the extra spend would go.

Not spread across the account, but into ads that had already proven they could convert.
