Businesses need to start spending on 'Organic long form Content' on YouTube.

→ Educational/Explainer content: Create helpful, targeted videos for your core viewers. 


It can be product demos, tutorials, problem-solving, etc.

Go with a 60/40 split – Aim for 60% educational evergreen content that speaks directly to your audience's needs and 40% broader content to attract new viewers. (increasing the TAM)

YouTube doesn’t need to be complex, yet many businesses still struggle to understand it.

Take this post as a starting point. 

Plan a strategy in your next marketing meeting. Ideate a few ideas based on the above framework. Don't overthink, start somewhere, and figure out as you move.

How to Build a YouTube Funnel that drives B2B leads in 90 days 

(even with Fewer subscribers)

Most B2B founders treat YouTube like Instagram.

They post a couple of random talking-head videos, hoping to get views and automatically converting them into leads

But here’s the truth:

YouTube doesn’t reward randomness. It rewards systems.

And if you're serious about cracking B2B growth on YouTube in 2026, here's the exact funnel I'd build for you:

The Foundation:

Start with an evergreen broad spectrum. Hit the pain points. Make them feel seen. You’re not selling here, you’re creating pattern breaks.

“3 mistakes founders make while scaling to 7 figures”

These videos aren’t for conversions. They’re for attention. And attention is step one in any B2B funnel.

Build Trust:

Now go deeper. Use talking-head explainers and strategic use-case breakdowns. This is where you start warming up the viewer.

“Watch this before hiring your next Media Buyer”

This content builds trust, the piece most channels skip.

The Selling Point: 

Finally, push your most qualified viewers into decision mode. Here’s where case studies, behind-the-scenes, and teardown videos shine.

“I got my client’s calendar flooded with leads without spending on ads.”


This is where you convert cold traffic into sales calls. The key here is that each of these videos should solve a very specific problem and not be too broad. Solve the problem and plug in your service/product.

It doesn't end there. Once you have a content system in place, you need what I call an ‘Inter-linking optimization method’

It's a complex process, but in simple syntax:

Guide the viewer from: 
# 1 A Short → to a long-form video → to a soft CTA → to the demo page.
# 2 Top of funnel → Mid to Bottom → Top → Landing page/lead magnet

There can be multiple such syntaxes depending on what you are trying to achieve. 

Creating a viewer journey is the most important part about YouTube Growth.

And at last, you need a great email sequence in place (in the backend) once they get inside the funnel 

It's simple but not easy - start using this framework and you’ll see things finally starting to work with YouTube.

How to Turn YouTube Into a Brand's Growth Engine (full process)

Most brands treat YouTube like a social media platform.

They upload product videos, team intros, maybe a webinar… and then wonder why nothing sticks.

YouTube is a different beast. 

You can't apply your TikTok Strategy here.

We use this 5-step framework to scale a YouTube Channel for brands:

1. Positioning the Channel
Before we touch content, we lock down the narrative:

Who are we speaking to?
What is the transformation we're promising?
Why should someone trust this channel over any other?

Positioning is what makes a channel bingeable. Without it, you're just another channel in the sea.

2. Designing the Content System
We map out the content mix that attracts and converts.

Discovery content (to bring in new traffic)
Trust content (to build authority)
Conversion content (to turn viewers into leads)

The strategy cannot be guesswork. 

The 'throwing Spaghetti on the wall" to find out what sticks isn't a strategy. You need to plan before you create.

3. Nailing the Packaging
Titles. Thumbnails. Hooks.

We treat every video like a product launch.
If it doesn’t stop the scroll or spark a click, it doesn’t get posted. Not uploading is better than bad uploads. 

That doesn't mean you try to pull a Picasso before your first upload; it just means you set some non-negotiables for your brand image and stick with it.

4. Optimizing for the Algorithm
YouTube isn’t luck, it’s language.

We optimize for:

Retention metrics (AVD, CTR, session time)
Search and suggested placements
Playlist architecture for binge behavior

You need to understand how the algorithm works and what placements promote binge behaviors. Once you know that, double down.

5. Building the Monetization Layer
This is where brands go wrong.

They focus on views, not what those views are doing. 

Always remember, you cannot put views and subscribers in your bank account

You need to think beyond vanity metrics. 

Think: 
Lead capture flows
CTA structure across content
Alignment with sales or product funnels

A million views means nothing if they don’t move the business. 

That why I recommend people being careful with broad shorts that attract uninterested viewers.

If there is one thing that you need to focus on while building your YouTube channel, it should be...

Audience Satisfaction.

That's the North Star! 

But, Aniket, what do you even mean by that?

Hear me out.

You need to improve the overall experience for the audience coming to your channel. This generally happens when they first watch one of your videos and click to scroll through your channel to decide if they wanna subscribe or not

While skimming through, there are a lot of things an audience looks for

Is your content interesting to them?
Is your thumbnail easy to understand and clear? 
Do you have a playlist in place?

The list goes on.

For a better example, the channel should look like a shopping mall… or Netflix. 

Everything is in place, so we get to where we want to go with the right vibe 
(good sound and video quality).

Most of the channels I look at don't have their 'Home Page' Setup.

Everyone wants to talk about decoding what their top YouTubers are doing, and nobody wants to do the basics and win

Sometimes there is no Secret Hack; it's pure hard work, constant improvement, and doing the basics right.

Start there.

Look back at your channel and see if it was a shopping mall, would you buy from it?

If yes, you are doing well; if not, fix that.

Now, 'fixing the channel' can be done in many ways.

Improving the viewing experience at the channel level and then at the video level.

Channel level in terms of working on the Home Page, adding channel trailer, creating a small binge-watchable playlist, etc.

At the video level, improving overall production quality, getting faster to the meat of the content, delivering on what was promised, etc

Everything cannot be done on day one, and it's a process.

Focus on improving things one step at a time.
First, make good content, and then improve everything else.

Reminder: As YouTube's TV consumption increases, these things will matter more than ever.

Everything boils down to ‘Audience Satisfaction’ on YouTube.

Satisfy them, and You Win.

Why “Just Be Consistent” Is the Worst YouTube Advice

It’s the most repeated and b.s advice in creator circles.

Here’s the truth 

Consistency without clarity/direction/strategy is just a waste of content.

You can upload every week, even every day, and still see zero traction if you’re consistently executing the wrong strategy.

Most creators don’t have a content problem. They have a positioning problem.

They’re talking to everyone, but reaching no one.

Watching footage from ‘Diary of a CEO’ and trying to replicate their editing style won't make your podcast successful. 

Similarly, merely posting frequently without targeting the core audience, identifying the right angles, and prioritizing satisfaction will not yield the desired outcome. 

This also applies when people try to grow their business with YouTube. 

They’re pushing out content that doesn’t build trust, doesn’t compound, and doesn’t tie back to any business goal. In short, they’re consistent but not strategic.

You need a system that ensures every video moves the business forward.
