One of my Lead Software Engineer candidates turned down an offer this week.

His current employer countered with an extra £25k and the opportunity to step into a Tech Lead role!

I completely understand why he chose to stay. It was the right decision for him and I fully support that.

But it did make me think...

Why does it sometimes take a resignation for someone to be recognised, rewarded, or trusted with more responsibility?

This is not a criticism of any one company. I see this happen a lot. Strong engineers quietly deliver, grow, and take on more than their title reflects. 

Then only when they are about to leave does the business re-evaluate what they are actually worth.

The takeaway for me is not about counteroffers. It is about proactive conversations. Pay, progression, and future opportunity should not be reactive. They should be ongoing.

Great people should not have to threaten to leave to move forward.

Today Neulinx turns 5. 🥳 

Starting a business during Covid was daunting, with plenty of challenges, but it also turned out to be the best time to focus on what really matters, building strong, lasting relationships. Many of those still stand today.

Micromanagement scales faster than revenue, but in the wrong direction!


Micromanagement is one of the most expensive habits a startup can have.

From working closely with founders and leadership teams across early and growth-stage tech startups, this is one of the most common patterns I see.

It slows decisions, erodes trust, and quietly drains senior leaders who were hired to bring experience and judgement.

Strong CTOs, engineers, and commercial leaders do not struggle with hard problems. They struggle with being second-guessed, overruled, or asked to seek permission for work they were hired to own.

What often gets missed is that this shows up early in hiring.

Candidates ask about autonomy for a reason.
They listen carefully to how decisions are described.
They watch how founders talk about their teams.

Culture is not what is written on the website. It is what happens when things get uncomfortable.

If autonomy does not exist internally, no amount of hiring will fix it.

Last Friday’s post sparked a lot of conversation.

Several founders and CTOs reached out saying the same thing:
“We didn’t realise there was a problem until they resigned.”

That is usually the issue.

Senior engineers rarely leave because of money alone. They leave because of silence.

Silence around progression.
Silence around expectations.
Silence around when trust and scope will actually increase.

By the time a senior engineer is interviewing elsewhere, the decision has often been forming quietly for months.

This is something we see regularly at Neulinx, not just when someone is leaving, but when high-performing engineers start exploring what else is out there because they are unsure what “next” looks like where they are.

In my opinion, retention at senior level is a leadership responsibility, not an HR one.

The founders and CTOs who keep their best people are the ones who have proactive, sometimes uncomfortable conversations early.
