There are two metrics that not enough SDR teams are tracking.

It’s crazy to think about, but the reality is that most SDR teams are still largely ONLY tracked on volume, meetings and pipeline.

Don’t get me wrong ALL of those are still important. 

But you MUST be tracking SDR efficiency to really unlock and ultimately improve an outbound program.

Two metrics that are still extremely overlooked and tell you A LOT about your reps and business:

→ Contacts touched per qualified opp (S2)

Most teams (including ours) are not going wide enough into accounts...depending on who your ICP is. 

As an example: we sell to 4 Personas…. Sales, SDR, Marketing & Rev Ops.

Yet in our growth segment, our average contacts touched per account is 3. That needs to be fixed.

→ Penetration Rate: How many accounts to S2?

It quite literally tells you how many accounts you need to touch or assign to your reps in order to hit your number.

Let’s say you have an S2 quota of 24 per quarter. If each rep has 300 accounts and your avg. penetration rate is 6%, all else the same… your avg. rep will be hitting 18. 

You either need to increase the accounts they own/touch or need to figure out how to increase efficiency.

Otherwise you don't even stand a chance.

This is a great way to counter a top-down approach to quotas that are often unrealistic.

It's been pretty hilarious to see what some of the younger SDRs on our team that are more "AI-Native" use ChatGPT for. 

I had an SDR the other day making an argument for an opportunity that he believed should be marked as "qualified". 

He ran the full Gong transcript through GPT, input our qualification criteria and sent me a 3-page report explaining how it was in fact qualified. 

Fair enough Mr. SDR. Fair enough 🤣 🤣 🤣 

(It was still a no). 

Jking. 

I thought it was funny. Not something I would have thought of myself.

Shoutout to all the cold callers out there 😭 😭 😭 

We ran FullEnrich across our own contact database recently…  the results speak for themselves:

30% coverage in USA -> 80% coverage!!!

10% coverage in EMEA - 70% coverage

How?

They run a waterfall against 30 providers.

For the last decade, mobile numbers have been a constant battle for me.

1. You convince yourself that it's the holidays and you let your foot off the gas

2. You bust your ass for the next 3 days, before a well deserved 4-day weekend and set yourself up for success come December. 

Which one are you? 

...If you are going to work. Why not be the second? 

Otherwise, just take the week off.

SDRs & AEs - here are 5 things that will help you finish strong in Q4 going into the Thanksgiving/Holiday Season (it's coming fast..)

1. Stop telling yourself that everybody is off and that you won’t book meetings.

There is always going to be an excuse any time of year. Talk to your prospects or somebody else will.
 
2. Understand that budgets for 2026 are being made right now. Executives are actively thinking about spend + what solutions they need to hit their 2026 goals as we speak.

3. Closed Lost/Not Now reports in your CRM are going to be your best friend right now. Make a list of everyone who told you that “next year” was a better time to talk. HIT THEM UP NOW!

4. Your biggest objection right now is going to be "Not Now / Let’s talk in the new year"

ADDRESS THE OBJECTION UP FRONT BEFORE YOUR PROSPECT DOES:

Here is a template:

“I can appreciate that the holidays are coming up and things are going to be crazy.

Would you be opposed to taking a peek at how we can help with X, before everything gets crazy with the holidays / Q1?

From there, if it’s not something that makes sense, I won't waste either of our time in the new year."

5. Plan - There are 4 full non-holiday weeks left until end of year. Figure out your daily game plan. What do you need to do every day to hit your goals? 

Focus there.

LinkedIn’s inbox is still stuck in 2015. 

What’s up with that?

I literally don’t think it’s changed since I started posting on LinkedIn that year.

It’s the wild west and makes it incredibly difficult to prospect properly as a salesperson. 

A few frustrations of mine: 

1. There is no way to label or tag conversations
2. I don’t have a way to set automatic reminders for follow up
3. There is no clear way for me to know who actually accepted my connection requests when I drop people into a sequence
4. Also… why can’t I send a voice note from my laptop?
5. Answering a basic question about my network like “how many VP, Sales am I connected with” is more difficult than it should be.

-Generate account plans for the Forbes Cloud 100 list and turn that output into SEO and GEO (generative engine optimized) pages for LLMs to rank. 

-Reps are using LLMs and searching for things like “[strategic account] + business model” as they conduct account research. 

-This allowed us to highlight the value prop of our product in a unique way and also drove LLM-based search traffic to our website.

The Execution of the Play: 

1. Generate 100 account plans for each company using our RoomieAI agent

2. Created 100 landing pages for each account plan and used an AirOps workflow to expand and format the account plans into LLM optimized pages that brought in traffic. 

AirOps is particularly good to rank in ChatGPT/Perplexity etc, where most search traffic is going.

3. Use our website de-anonymization functionality to identify key stakeholders on these pages and have our SDR team hit them up with tailored messaging.

Vibe coding is HOT.

It quietly wipes out 80+ hours of manual RevOps work every month. But most people are thinking about it the wrong way…

Here’s a question that I think most of these outbound AI agencies with the “I’ve booked 1000 meetings in the last week with this AI workflow” would be hesitant to answer: 

1. How many of the meetings you booked for your clients showed?
2. How many were qualified? 
3. How many were closed won?

A booked meeting doesn't mean anything in itself. 

Don't always believe the hype.

We found images in emails work 3x better. Here’s why…

We recently ran an A/B test and found that images in cold emails outperform plain emails (when done right).

“An image is worth a thousand words” 

Obviously it depends what the image is about. For us, relevant memes work extremely well at breaking through the noise (it’s not something AI has done well at scale yet).

The problem has been that traditionally this would hurt your email deliverability. 

That’s why we always saved the links and assets for the follow up email after you hit the inbox. 

The rules of the game have changed though.

SDR is the hardest job in sales.

You’re expected to:

- Build relationships with people who have no desire to talk to you. 

- Bring the same enthusiasm to every outreach knowing you'll get rejected in 90% of conversations. 

- Keep dailling, emailing and DM'ing when your chances of a response are maybe 3-4% [if you're good]. 

- Show-up to meetings you've booked to ''take notes'' for your AE and say nothing. 

And somehow....

Keep hitting your quota when it increases every quarter. 

Yes, the hard skills in AE are more technical and advanced blah blah blah. 

But the mindset skills you get in SDR are unrivalled. 

And sure, it's not for the faint of heart. 

But if you can stick with it, you'll be handsomely rewarded. 

Not just with money but with something much more valuable.

An unbeatable mindset that stays with you forever. 

If you used to be an SDR, I bet you'd agree its hard but 100% worth it. 

If you're an SDR today - keep grinding. You won't regret it.

I'd argue SDR is the best opportunity on the job market.

But it can get ugly, fast.

I met an SDR team this week that genuinely shocked me.

Not because they were the loudest.
Not because they had a silver bullet script.
But because they didn’t complain about data. 
At all. 

No:

“These leads are trash.”
“I can’t find the right contacts.”
“Just called the prospect’s wife.”
“Ops needs to clean this up.”

Instead, they said:

“I reckon I’ll have 5+ convos today.”
“I have numbers for everyone in the buying team.”
“I can’t wait to get going on this list of direct dials today”
“If the CEO doesn’t pick-up, I have the CFOs number as well.”

And surprise, surprise...

Their results?
140% of meetings quota.
76% convert to pipeline.
87% show rates.

Total revenue sourced by the 8-person SDR team this year (so far); $2.31M in ARR.

Because when SDRs stop fighting their data, they can fight harder for their results.

It's not:

- Smashing KPIs
- Banging out dials
- Doing power hours
- Handling objections 
- Pitching in every DM
- Sending loads of emails
- Booking tonnes of meetings

It's much more than that.

Here's 8 Ways to Develop as an SDR:

1️⃣ Deal With Rejection
Learn to “let go of the no.”
Gong Labs found that top-performing reps recover from rejection 33% faster and make follow-up attempts 50% more often than low performers.

2️⃣ Understand Prospects’ Problems
Know your personas inside-out.
According to Gartner, 83% of B2B buyers prefer sellers who help them understand their own problems, not just pitch a solution.

3️⃣ Be Specific in Your Messaging
Clarity wins. Always.
Gong data shows that emails under 150 words with a single clear CTA get 30%+ higher response rates than longer, vague messages.

4️⃣ Imagine Yourself in the Prospect’s Shoes
Empathy = trust.
LinkedIn’s State of Sales Report found that buyers are 1.8x more likely to engage with sellers who demonstrate empathy and understanding of their day-to-day reality.

5️⃣ Give, Give, Give, Give... Get.
Play the long game.
The best sellers follow the 80:20 rule, giving value four times before asking for anything in return.
Gartner found that this “value-first” approach improves response rates by up to 40%.

6️⃣ Learn From the Errors
Top reps document their mistakes.
Bridge Group data shows that SDRs who self-review calls weekly improve conversion rates by 27% within three months.

7️⃣ Really Listen
Stop talking. Start hearing.
Gong Labs discovered that top reps speak only 43% of the time on discovery calls, while average reps talk over 65%. Listening sells.

8️⃣ Turn Up Daily
Discipline beats motivation.
Gartner reports that consistent daily activity correlates with a 23% higher quota attainment... even more than experience or tenure.

The truth?
The best SDRs don’t rely on luck or leads.
They build habits, data, and discipline... one call, one email, one day at a time.

SDR is a journey, not a destination.

Most SDRs think their job is to book meetings.

The top SDRs?
They know their job is to create pipeline that becomes revenue.

And the best SDRs I’ve coached this year understand something simple but rare:

You can’t hide behind meeting volume.

Quality is the multiplier.
Revenue is the scoreboard.

Intent > Activity.
Pipeline > Calendar Slots.
Revenue > “I booked another meeting.”

If you want to stand out in 2026...
Stop booking calls. Start creating revenue. 📞💰

→ When they feel recognised and rewarded, they repay you with loyalty.

✅ Results Soar
→ SDRs work hard, that work turns into learnings which turns into winning.

✅ Productivity Goes Wild
→ They want to put in the hard yards for you because they know you care.

You see, recognition isn’t a bonus. It’s a basic requirement.

It's not about once a month shout-outs.
It’s about consistently caring enough to say ''thanks''.

Never push an SDR to the they stop caring.

I saw an SDR job ad offering a ‘’competitive’’ salary of £22,000 in London. 

That’s a monthly earning of £1581.86 after tax. 

Now, take away: 

- Rent = £800 (if lucky) 
- Travel = £200 
- Bills = £150 

That leaves your new SDR with: 

£1581.86-£1150 = £431.81. 

Now takeaway a basic for survival: 

- Food = £200 

And you’ve left your new employee with £231.81 for: 

- Health + Fitness
- Entertainment 
- Emergencies 
- Pensions
- Savings 
- Life 

So if your stupid spreadsheet says 22k is all you can afford (even in a downturn). 

Save an SDR a tough time.

SDRs - The goal isn't loads of commission.

It's waking up excited every single day. 

For years, I thought success meant more ''stuff''.

Commish. Nice car. Designer watch. Big house. 

So I chased it (really hard). 

And when I got it? I still felt empty.

Because none of that stuff gave me what I actually wanted:

Freedom to say no.
Time to do what I love.
A relaxed nervous system.
People I actually enjoy being around. 

That's when I realised something:

The goal was never the things.

It was the feeling.

And you can't buy that feeling.

You have to build it.

So I stopped chasing commish and started building freedom.

Freedom to work when I wanted.
Freedom to spend time with my family.
Freedom to walk away from anything that drained me.

3 years later?

I wake up excited. Every day.

Not because of what I own.
Because of what I control.

My time. My energy. My choices.

That's the real goal.

And it's available to anyone willing to build it.

So ask yourself:

Are you chasing things? Or are you chasing the feeling?

Because one is expensive and empty.
The other is priceless and permanent.

Want to build a life that gives you that freedom? Stop chasing commission.

SDRs - stop competing with your teammates.

After coaching 1300+ of you this year I can tell you this...

You’re competing against yourself. 

Because here’s the truth:

→ None of us have it fully figured out
→ You’ll never be bigger than the team
→ There’s always something new to learn

Your job isn’t to “beat” the rep sitting next to you.
Your job is to grow faster than the version of you from last month.

Be helpful.
Be supportive.
Be a team player.

Nobody likes the rep who hits target but forgets they’re part of something bigger.

SDR average salary - $85,000 OTE 
SMB AE average salary - $130,000 OTE 
MM AE average salary - $170,000 OTE 

The average SDR gets promoted after 18 months. 

That means if you hit your quota then in just 2.5 years you could earn a total of $300,000. 

All you need...

1. Hard work & discipline
2. Ability to handle rejection 
3. Access to learning AE Skills 

Most SDRs I meet have the first 2 but they get no access to learning AE skills. 

It's all just ''watch top performers'' or ''listen to another disco on Gong''. 

This unstructured learning is fine. But it's no efficient. 

Would you send your kids to school? Or tell them to watch other kids or listen a top student read their homework book? I doubt it. 

That's why I built my SDR to AE bootcamp. 

To give people access to skills that will help them transition from SDR to AE, earn more $$$ and create a better life for themselves.

I did 327 dials on my first day in SDR. 

(beat the record by 8 dials)
 
My boss congratulated me. 
 
It felt great to beat it (for 15 seconds). 
 
But something was wrong. 
 
I hadn't booked a single meeting. 
 
I hadn't progressed any of the 15+ conversations I had. 
 
My boss told me I had proved to myself I could work hard. 
 
But working hard didn't get me to the outcome. 

Not on day 1 anyway. So I repeated 200+ dials a day for 18 months. 

- No cold email [wasn't allowed] 
- No cold DMs [wasn't a thing] 

Just good ol' smile and dial vibes. All day. 9-6pm. 

It was dull. Made me feel like there was no point in having a degree. Like I wasn't a ''success''. 

But slowly my dials turned into conversations. 

The conversations turned into learnings and occasionally some wins. 

The learnings made me better and the wins got me to quota. 

After 9 months I was the last of my ''graduate cohort'' of 9 people left and went onto be the first person promoted to AE. 

I wasn't the brightest. I hadn't gone to the best uni. My parents didn't pay for my schooling. 

I won by outlasting everyone else. 

Simply turning up everyday and waiting for them to quit was my strategy. 

That's how I eventually ''stood-out'' from my bosses favourites. 

That's how I won the trust of my leaders to get promoted to AE. 

Discipline > Degree.

Oh, and it's an 'entry-level role' apparently so you have to navigate the workplace also... 😆

Company with AI SDRs:

These teams send fewer messages, book better meetings, and close more deals, because they pair the efficiency of AI with the intuition and trust of humans.

Most founders think AI SDRs will fix their pipeline.
Smart founders know better:

AI creates speed.
Humans create trust.
Speed + Trust = more revenue.

And the best leaders I’ve coached this year understand this deeply:

You can’t hide behind volume or automation.
You win when you combine intelligence with intention.

Conversations > Noise.
Humans > Bots.

If you want pipeline that actually turns to revenue…
Don’t replace your SDRs.
Empower them.
