"Back-to-back meetings all day" sounds like an exaggeration until you remember some people literally end meetings by scheduling another meeting.

I'm not here to tell you meetings are evil. 

They're not. You need alignment. You need decisions. You need to actually talk to people sometimes.

But most meetings exist because we're lazy about the work that should happen before the meeting.

Here's what I mean:

Document your thinking first. Before you throw 30 minutes on someone's calendar, write it down. What's the problem? What are the options? What do you actually need from people? 

Give them a deadline to respond. Half the time, you'll get your answer without ever going live.

Meetings are for resolving, not informing. If you're just sharing information, you don't need a meeting. You need a memo. 

Save that for the hard stuff, debates, trade-offs, calls that need real-time energy.

Stop scattering context everywhere. Most meetings happen because nobody knows what's already been decided. Context is buried in Slack, email, some random doc. 

When conversations live around the work itself, blockers surface early. You catch them before they force another "quick sync."

Async ceremonies are underrated. Standups don't need to be live. Retros don't need to be live. Planning usually doesn't either. Default to async. Only go synchronous when you genuinely need it.

This isn't about zero meetings. It's about making every meeting defend its existence.

How to move to async work

The shocking amount of meetings we face today is a productivity killer.

A 192% increase since 2020.

That's not a typo.

According to Microsoft's research on 31,000 workers, the average person now spends 35 hours per month in meetings. That's nearly a full work week just talking about work.

And here's the part that should probably terrify every founder: 71% of those meetings are completely unproductive.

I've been guilty of this. We all have.

We confuse "having a meeting" with "making progress."

We convince ourselves that if everyone's on the call, we must be aligned. We're not. 

Here's what actually happens when you flood your team with meetings:
Your devs lose 2 hours of deep work to a "quick sync" that could've been a Loom video. Your product manager spends more time explaining what they're building than actually building it. Your best performers start looking for the exit because they joined to create, not to have the same conversation for the third time this week.

Don’t get me wrong, meetings aren't the problem here.
Bad meeting culture is.

Shopify proved this when they canceled all recurring meetings with 3+ people and banned meetings on Wednesdays. 

The result? Meeting time dropped 33% in two months. Teams completed 25% more projects that year.

So do yourself a favor and audit your calendar this week.

How many of those meetings could be a Slack message? How many are recurring out of habit, not necessity? How many attendees are there "just in case" but never actually speak?

Most founders know they have a meeting problem.

Few actually fix it.

We've been conditioned to believe that meetings = leadership.

Because here's what I've learned building companies: your calendar is a mirror of your priorities.

And while you're busy being available to everyone, your competitors are busy shipping.

Harvard Business Review found that 83% of managers report their meetings are unproductive. US professionals literally rank meetings as the number one office productivity killer.

Not emails. Not Slack. Not "distractions."
Meetings.

Here's the other thing nobody talks about: most meetings exist because context lives nowhere.

Your engineer picks up a ticket two weeks after the planning meeting. The reasoning? Lost in Slack. The tradeoffs? Buried in Confluence somewhere. The constraints? In someone's head.

So you schedule another sync to re-explain what was already decided.
