Top 16 books to scale outbound

I just read the State of EMEA Sales Development Survey 2025, and three numbers hit different:

1. 55.9% of companies INCREASED their SDR teams in the last 12 months.
They doubled down.

Why? Because the teams that built proper systems, account-based targeting, quality over quantity, systematic processes, are printing pipeline. 
The death narrative is half right: spray-and-pray SDR teams ARE dying. Strategic, system-driven teams are thriving.

But here's where it gets weird:

2. 13.7% now use AI SDR agents (like 11x, Artisan). That's higher than I expected given how many of these tools have brutal churn rates.

Yet SDRs using AI tools (Clay, ChatGPT, etc.) show ZERO correlation with quota attainment (yet).

The gap? 

Most teams have the tools. Few have the workflows, training, and systems to extract value. Access ≠ results.

3. 13.7% now have dedicated GTM Engineers, roles that barely existed 12 months ago.

These aren't RevOps people. They're technical operators building the infrastructure SDR leaders have been begging for: Clay workflows, CRM automations, AI integrations, account scoring.

Finally, SDR leaders can spend more time on enablement.

The pattern is clear:

Outbound isn't dying. It's professionalizing. 

Think Michelin kitchens vs fast food: the difference isn't how many cooks you have, it's the systems, mise en place, and infrastructure that let you deliver quality at scale.

SDR: "What separates top performers from the rest?"

My reply: Business Acumen.

Here's the problem: 
Companies invest heavily in product enablement but ignore business acumen enablement.

Your SDRs know every feature, benefit, and use case. 
They can recite your pitch deck in their sleep. 

But they've never done their prospects' jobs.
They don't understand what keeps a VP of Sales up at night or why a CMO is stressed about pipeline.

So they sound like every other cold caller prospects ignore.

Here's how to fix it:

→ Listen to your sales calls

Jump into Gong this week. 
Listen to 5 customer conversations. 
Not for pitch perfection, listen for the words prospects actually use. 
The problems they describe. 
Why they even took the meeting.

Marketing gives you a pitch deck. 
Prospects speak a different language entirely.

→ Consume what your prospects consume

Find their favorite podcast. 
Read the blogs they share. Join the communities where they hang out.

Top performers don't just study the recipe, they talk to the ingredient providers and understand what makes each one work.

Here's what changes:

When your SDRs understand the business, it shows up everywhere. 

In their phone calls. Their emails. Their LinkedIn messages.

They stop asking generic discovery questions and start asking the ones that make prospects pause and think.

They know what to reference. 
What pain points actually matter. 
What language resonates.

This is how you build SDRs who create conversations instead of reciting scripts.

What do you think drives success for SDRs, other than business acumen?

CEO: "We want to 2x revenue in 2026."

His plan? Hire 6 more SDRs. 

Problem: his current 2 SDRs were still figuring out outbound.

My advice: "Don't hire anyone until your team hits 12 SQOs per SDR per month, consistently, for 3 straight months."

He's still waiting. And saving roughly $360K in wasted headcount costs.

Here's the mistake most GTM leaders make:

They plan headcount top-down:
"We need $5M in new ARR"
"So let's hire 12 SDRs × 12 SQOs (goal) = pipeline = revenue"
"Done. Let's post the JDs."

But that math ignores reality.

You're planning with goal numbers, not actual performance.

If your current SDRs are creating 6 SQOs/month (not 12), and your meeting-to-opp conversion is 40% (not 60%), hiring 6 more SDRs doesn't magically fix that.

You're just scaling broken processes.

Bottom-up planning forces you to use current conversion rates: 
→ What are SDRs actually creating today? 
→ What's your actual meeting conversaion rate? 
→ What's your actual show rate? 
→ What's your actual meeting-to-opportunity conversion?

If those numbers aren't consistent and hitting your benchmarks, adding headcount just multiplies the problem.

You end up with:

- 10 SDRs producing what 4 should produce
- Managers firefighting instead of coaching
- AEs without pipeline
- A board asking why you're burning cash

The real cost?

Each premature SDR hire costs you ~$60K/year (salary + tools + management overhead).

Hire 6 too early when your system isn't working = $360K burned to scale zero results.

The better way: Bottom-up planning.

Start with what your SDRs actually produce today. Validate the system works. Then scale it.

If your SDRs create 6 SQOs/month right now, don't hire more until you figure out why it's not 10.

Fix the conversion rates first. 

Get consistency for 3 months. 
Then hire.

Most companies are doing outbound backwards.

They run sales, SDR, and marketing as separate teams fighting over the same accounts.

1. SDRs Mostly Work Warm Accounts

No cold lists.
They wait until an account engages with ads, the website, or content before doing outreach.

Result?
✅ 36% meeting rate on ABM accounts (vs 10% on non-ABM).

I can't read my own handwriting.

Three days after a CRO call, I open my notebook:

"SDR bu??out?"
"manual...something 3hrs"
"competitor - Sal?? Out??"

Can't read it.

And when I CAN read it?

I have no idea why I wrote "Q3 budget."

Zero context.

Here's my problem: I'll never stop taking notes during calls.

It's how I think.

How I stay present when a CRO explains their broken outbound.

But my notebook was useless 72 hours later.

So when the team sent their messages?
Crickets.

And then they said it: "Cold outreach is dead."

But outbound wasn't broken.
Their process was.

The fix?

Pick your accounts first. 
Then add your personas.

Not personas alone.

In that order.

Because it doesn't matter how perfect the persona is. Or how good your message is.

If they work at the wrong company?

→ Use data, not feelings Decision Memos + Scorecards remove bias and force you to justify every hire objectively

Bottom line?

Stop optimizing your coaching for average reps.
Start obsessing over never letting them through the door.

- Hire #1 - tasked with building, managing and leading a team of 15 BDR's for the North
 American/Canadian Expansion of Enable. 
- Scaled the team from 1 to 40 BDR, 2 team leads and successfully helped create a Commercial Acount Executive team.
- Lead training for the entire BDR org and introduced a new qualification methodology which was implemented across the organization. 
- Introduced video prospecting and implemented Vidyard at the organization. 
- Assisted marketing I  creating new lead categories which I creased BDR bookings by 22% in Q2 fd 2021. 
- Interviewed over 50 candidates and BDR's including 2 team lead hires.

Community=Everything! I'm officially joining SDR Leaders of USA as a Chapter Head for SDR Leaders of Canada alongside Jonathan Tjoandi Ahmed Abdel-Raouf and Elijah Awoke!

All of us have 1 mission - break those imaginary glass walls whether it comes learning new skills or accelerating our careers. I owe a lot of the blessings i've gotten in my career to the folks that have supported me and these gents.

"If you're so talented then why are you still unemployed?" "I generally don't trust sales-people" - A CEO and their Head of HR said that to me while I was on the job hunt after my first lay-off during the recession season. 

I took my time to intentionally hunt and work for the companies where I saw myself a needle mover. I had built a brand and documented most of my work and playbooks and yet this was the reaction. The realization hit me that sellers including myself are great at selling products but struggle selling their own worth. 

I'm privileged and well ware that I managed to break through the imaginary glass wall the world creates around you and for me there was only 1 hack - documenting my work on linkedin, sharing playbooks openly without expecting anything in return but also being courageous enough to pick the companies I want to work for and then directly their execs with my work speaking for itself. 

Its such a missed opportunity that most sellers and sales leaders don't document their results under the linkedin resume or share any of their insights. You're worried about cringe while others are making money. At the same time - we glorify and like posts by folks who are just gaming the system, it takes one scroll to see that they ain't sh$^!

I think the tide is shifting now tbh - tools like TrackRec built by Victor Vatus(a fellow seller) are on the market now where you can build a profile, connect your resume and linkedin profile + stats (pipeline, closed won and industry influence). You can gauge your measured impact with data.

My advice to all sellers is that you should learn to showcase your wins and be proud, its magnetic!  You attract opportunities that accelerates your career vs just collecting a pay. Verify bold claims and tighten up your personal pitch. Perfect it and close the loop with your numbers.

We get paid to just talk to people - I think thats pretty cool. 

p.s That CEO I mentioned apologized to me a couple months after, the VP of sales dm'd me to say that he did not agree with HR and that HR lady eventually got GOT + the ceo offered me a consulting opp and a chance to re-engage but I said no! Don't get mad - get even and get paid ;)

I think we are still doing this signals thing the wrong way. Tracking buyer intent and execution should not be 2 separate entities. What if you could cast a wide net on your website and just talk to the folks that want to talk to you? You paid for all this traffic and watched it disappear….

4-6% response rates were the standard in the Pre-AI world of sales. Food for thought - is it lazy to assume that in the world of signals and AI, 4-6% response rates are still good? Do we not think the baseline might have shifted? If you deploy website tracking data across GTM the response rates can skyrocket by  26%+ and these leads can qualify and impact closed won revenue 37% faster (these are my personal results).

True pipeline predictability starts with a manual process, or at least it should.For us, it started simple: track product signups, track which one of those actively hit the website to find engaged users and then sell.  Talk to talk to every user. Go BTL to find what sells ATL.

By talking to users, hunting down top reps at orgs and learning ATL (Above the line) priorities, PLG companies can  book meetings that convert to qualified pipeline 37% faster. What if you could bake opportunities with so much context that you don't just book a meeting but present qualified opportunities that are ready to buy.
