In my first year in China, we pitched a Chinese-European JV car brand. After our presentation, the Chinese VP proceeded to dismantle my entire argument in front of the global CMO.

It was brutal. We held our own, but went home dejected. No celebratory drinks that night. We were certain it was over.

We won the pitch.

That's when I started learning that buying signals look completely different depending on which room you're in.

In China, confrontation meant they were taking you seriously. If they'd smiled and nodded politely, we would have lost.

In Thailand, nobody will tell you no. The rejection is silence — a follow-up that never comes, a meeting that keeps getting rescheduled. The buying signal is the opposite: speed. When a Thai partner moves quickly, they mean it.

Singapore is three business cultures in one city. Chinese-Singaporean networks run on relationships and long dinners. Indian-Singaporean networks move fast and negotiate hard. MNC regional offices run on process and procurement. Read the wrong playbook and you'll wonder why nothing is landing.

Three markets, three completely different versions of "yes." The founders who get this right all did the same thing: they stopped trying to read these rooms from a distance.

The most expensive mistake in Asia expansion isn't a bad product. It's a six-month recruitment process for someone you didn't need yet.

In China, I watched a European food company hire fast, build demand for their cold chain product — and then fail to fulfil it. Consumers weren't forgiving. The backlash hit harder than any competitor could have. They'd proved people wanted the product, but never checked whether they could actually deliver it at scale in that market.

In Southeast Asia, the pattern looks different but ends the same way. Companies spend months and a fortune recruiting a Country Manager. They land a senior GM type who wants to build enterprise strategy and chair steering committees. Meanwhile the real opportunity is in the SME segment — where you need someone who'll roll up their sleeves and close 50 small deals.

Both cases: hiring for the market they imagined, not the one that was actually there!

What to do instead:

Learn by selling. Get on planes, take meetings, close small deals yourself before you hire anyone. Validate the segment. Is your buyer enterprise, mid-market, or SME? The answer changes everything about who you hire. Test your operations. Can you actually deliver in this market? Find out before you scale. Hire for what you found. Not the job spec you wrote from your European HQ six months ago.

Scale when you understand the signal — not before.

I have often been asked why you can't just rerun your European cold outreach GTM motions in Asia and expect them to work.

Most explanations stop at culture. Asia is relationship-driven. Trust comes first. Cold emails don't land the same way. True — but I think incomplete.

I spent years on the other side of the table in APAC, as the gatekeeper vendors needed to get past before they could reach the multinationals we managed. Unilever, HP, VW, Google — brands that every European tech company wanted to sell through to.

The buyer wasn't always the problem. Most senior clients were internationally-minded, often Western-led. They would have taken the meeting.

What I observed was that the real blocker tended to sit in the layers underneath. Between any vendor and a serious enterprise deal in APAC there is a mid-level local infrastructure — procurement, operations, regional leads — that is locally networked and locally gatekept. And before any of that: if you couldn't show that your product actually worked in-market, most gatekeepers, myself included, wouldn't carry it forward.

The discipline of a good GTM motion still applies here. Every market in APAC rewards sequencing, targeting, and pipeline rigour. What changes is the inputs. That motion needs to run on locally-sourced relationship infrastructure, built market by market — not on a contact list exported from a CRM in Amsterdam. And it needs to be locally proven.

That's not a reason to abandon the playbook. It's a reason to adjust it properly.

We began in the Year of the Rat, in the middle of Covid - A very different moment in time.

- The Year of the Ox brought growth — and Thomas joining the team.
- The Tiger sustained that momentum.
- The Rabbit brought investor confidence, against the backdrop of inflation and a repricing of the tech sector.
- The Snake saw us expand our mission and deepen our presence in Germany and MENA.

There have been ebbs and flows, as there always are.

But through every cycle, clients and partners have continued to believe in our model — and in our mission to build predictable, cross-border revenue engines.

So what will the Year of the Horse bring?

I won’t try to predict it. But I feel good about the direction. Momentum is powerful — when it is repeatable.

We remain focused on building structured, predictable revenue engines and executing with discipline.

If you’re planning Southeast Asia expansion for your AI company in 2026, Singapore just removed one of your biggest excuses.

On 12 February 2026, in Budget 2026, Prime Minister Lawrence Wong announced:
- A new National AI Council, chaired by the Prime Minister
- Sector-focused AI Missions in finance, healthcare, connectivity and advanced manufacturing
- Expanded enterprise support under the Enterprise Innovation Scheme to encourage AI adoption

And earlier this year, IMDA introduced the world’s first Model AI Governance Framework for Agentic AI

This is not incremental policy.

It means AI adoption in Singapore is now politically coordinated, financially supported and governance-structured.

For US or European martech and AI-enabled platforms, that changes the commercial dynamics.

First, enterprise AI budgets now have Cabinet-level backing.

- When AI becomes part of national productivity strategy, CIOs and CMOs get mandate cover. Financial services alone accounts for roughly 13% of Singapore’s GDP. When AI is mission-aligned, budgets will move.

Second, governance maturity becomes a sales filter.

- Singapore introduced its Model AI Governance Framework in 2019, expanded it for Generative AI in 2024, and has now formalised guidance for agentic systems in 2026.

- Procurement teams will ask about data flows, model risk controls, auditability and human oversight early. If your answers are vague, you will not reach commercial discussions.

Third, Singapore is not just a market. It is a launch platform.

- Southeast Asia is home to roughly 680 million people and a combined GDP of more than US$3.5 trillion. Many regional headquarters decisions in finance, technology and multinational enterprise are anchored in Singapore.

- Land credibility in Singapore, and you create signal across the region.

We are seeing increased inbound from US and European AI-enabled platforms exploring Singapore as their first step into Southeast Asia.

The hesitation is rarely about regulation. It’s about stepping into the unknown.

Budget 2026 makes one thing very clear: Singapore intends to be the leading entry point for AI in the region, by removing the unknowables.

- Clear policy direction.
- Active enterprise AI adoption.
- Strong government signaling.
- Direct government support and subsidies to local AI adopters.

All of this reduces ambiguity.

Singapore is obviously not the whole market. Southeast Asia is ca 680 million people and one of the fastest-growing digital economies globally.

But Singapore is the cleanest landing port, with the highest concentration of regional HQs.

If SEA is on your roadmap this year, the constraint is rarely policy. It’s figuring out where your first credible foothold comes from — and how to turn that into regional momentum.

That sequencing matters more than most realise.
