Your “efficient” onboarding process is a drag for your clients.

From your side, it looks organized. Clear steps. Clean handoffs.

Everything in one place.

From their side, it feels like work before the work has even started.

• Portal invites
• Endless email follow-ups
• Document requests with no context

None of this is unreasonable. 

But stacked together, it drains the client’s energy and slows everything down.

We wanted to deliver a better experience from day one. 

So last year, we made a few changes to our onboarding process:

• Started sending welcome videos instead of long emails
• Added a 30/60/90 day plan so clients know exactly what’s coming
• Set up a Slack channel or Missive email team with one clear point of contact
• Swapped checklist-style onboarding for a kickoff call focused on alignment and expectations
• Began noting small personal details, like a kid’s or dog’s name, and actually mentioning them

None of this is hard to do.
And it changes the tone immediately.

Clients feel guided instead of managed.

And that feeling carries into the rest of the relationship.

Bad accounting is rarely an accounting problem.

It’s usually a systems problem.

When the books are messy, it’s almost never because someone “can’t do debits and credits.”

It’s because:

• People enter data inconsistently
• Teams change workflows without updating the system
• Everyone assumes someone else is handling it

So everything gets patched at month-end.

Journal entries.
Workarounds.
Clean-ups.

You might call that accounting.
It’s really just damage control.

We work with a lot of $10–30M companies that don’t have the systems to scale.

They got there with a few great people, gut feel, and momentum.

That works... until it doesn’t.

At a certain size, clean books require clean processes. Clear ownership. Documented workflows. Systems that reflect how the business actually operates.

If you keep fixing only the books, the same problems come back every month.

Fix the systems and everything gets easier.

Truth is...

If your accounting is a mess, your operations probably are too.

So fix that first.

I had to stop thinking like an accountant to grow my firm.

For most of my career, my job was simple: make sure the numbers were right.

That’s what we’re trained to do as accountants.

But running a firm forces you to think differently.

At some point, you stop being just an accountant and become a full-time operator.

Accounting optimizes for accuracy.
And accuracy is a lagging signal.

It rewards you for being right after the fact.

But growing a firm depends on being early enough to act.

By the time something is fully accurate, the decision window is usually gone.

That’s the difference.

An accountant focuses on what happened.
An operator cares about what’s happening and what’s about to happen.

An accountant is comfortable once the month is closed.
An operator is uneasy if they can’t see what’s happening mid-month.

An accountant protects the integrity of the numbers.
An operator protects the business from surprises.

Accounting thinking is designed to explain outcomes while operating thinking is designed to shape them.

Both are necessary.
Only one grows the firm.

That doesn’t mean accounting is wrong.

It means the role changes.

Because the business changes.

And eventually, you have to change with it.

There are levels to accounting.

And most firms never move past the first 2.

Level 1: Survival
• Cash basis
• Bank and credit card reconciliations
• Enough to file taxes. Not enough to run a business

Anything below this isn’t worth talking about.

Level 2: Clean
• Banks and credit cards reconciled
• Some third-party tools tied in
• A few balance sheet accounts reviewed

Better. Still mostly backward-looking.

Level 3: Accurate
• Every balance sheet account reconciled monthly
• The numbers are technically correct
• Month-end closes are solid

This is where most “good” firms stop.

Level 4: Systemized
• Data flows in automatically
• Fewer manual entries
• Less cleanup at month-end

The system starts doing the work instead of people patching it.

Level 5: Real-time
• Mostly automated inputs
• Daily or weekly updates
• Dashboards and scorecards

You can see revenue, activity, and cash as it happens. And make decisions faster because of it.

Many older firms still live at Level 1 or 2.
Big firms usually get to Level 3.
Very few help clients move into Levels 4 and 5.

We’re not all the way there yet either.

But that’s the direction.

If you want to stand out in this space in the AI era, aim to build a Level 4 or 5 firm.

Those with good data should be excited for the potential of this announcement. 

Those without? Beware.
