Being “always on” feels like leadership.

Quick replies.

Open calendars.

Constant access.

But here’s the hidden cost:
Availability drains energy — quietly.

Not because the work is hard.

Because the interruptions are endless.

Every message.

Every notification.

Every “quick question.”

None of it feels heavy.

Together? It creates a cognitive tax.

You’re never fully focused.

Never fully recovered.

And eventually — momentum fades.

High performers don’t have more energy.

They protect it.

Protected focus.

Clear access boundaries.

Intentional off.

Leadership isn’t about being available.

It’s about being intentional.

Yesterday, my wife and I intentionally set a full day aside to "reset."

No tech, messages, chaos, emails, and fires to put out.

Phone on Do Not Disturb and mind at ease.

A coffee and snack at a new place, a walk in nature, and a full cycle of heat and cold therapy at a spa.

No intentions, no meetings, no to-dos.

And we plan to continue these Resets once per quarter.

Because if you're not protecting your time, energy, and focus, no one else will.

312 billfish caught and released in four days of fishing.

That number tells you something about the fishing at Casa Vieja Lodge in Guatemala. But it doesn't tell you what I actually learned last week with my Country Fly Holdings business partners and nine of our members on our annual Member trip.

I've kept my leadership work and Country Fly separate for the past few years. In my mind, these were different audiences, different purposes. But watching a captain and mate work together for sailfish, thousands of repetitions condensed into split-second decisions, constant communication, zero wasted motion, I realized I've been looking at this wrong.

One member told me, "I came in a hunter, but I am leaving a fisherman." Another said the fishing was incredible, but what mattered most were the friendships and fellowships born over the course of the week. The access to people pursuing the same passion spilled over into so much more. One person shared at our final dinner how grateful they were that "lifetime friendships are born in experiences like these.”

That's when it clicked. These aren't separate ventures. They're the same thing.

There's something about being on a boat with no cell service, waiting for the mate to yell "Fish on!" that strips away everything performative. I had two-hour conversations about growth, failure, and what success actually costs. The kind of conversation that never happens in an office because someone's calendar pings or Slack lights up.

You see the preparation most people never notice. The crew is up hours before we arrive, baits rigged, gear checked, and boat cleaned, so the experience feels effortless. That's leadership, too. The best moments look easy because of the work nobody sees.

I watched people who barely knew each other become a crew. Shared intensity does that. Pursuing something hard together, celebrating when it works, laughing when it doesn't.

Every one of those 312 billfish went back into the ocean. That's not just catch-and-release. That's a belief system. When you build something around that principle, people feel it. (Conservation is one of our core values and something we all hold dear)

And here's the part I didn't expect: by the end of the week, we'd added six new members through people we met and three lifetime members. Not because we sold them. Because they experienced what we have been building.

Your passion. Our obsession. The Experience™ That's not marketing. That's the model.

I'm going to write more about this intersection, how outdoor experiences become leadership laboratories, how shared pursuits build the kind of teams you can't create in conference rooms. If you lead people, run a business, or just want to understand how high-performing groups actually form, this matters.

This week, the best leadership development didn't feel like leadership development. It felt like fishing and fellowship.

Hyer broke down in tears at 7:30 AM yesterday because I reminded him we had football practice in an hour. 

He'd just survived a full week back from winter break. Four nights of activities. School all day. He looked at me and said, "Dad, I just need a day to chill out."
He wasn't wrong. And quitting wasn't an option.

On the drive over, I told him about the sign Notre Dame players touch before they hit the field. "Play like a champion today." I told him the truth: champions don't wait to feel like one. They become one by showing up on the days they'd rather not.

He wiped his face. Walked onto the field. Every water break, a fist bump. "Play like a champion." That's what he did.

Here's what I keep relearning as a dad and a leader:

Commitment isn't tested when you're motivated. It's tested at 8 AM on a Saturday when you'd rather stay home.

The same thing happens in leadership. We don't miss the big moments. We skip the small ones. The weekly check-in we cancel because we're "slammed." The strategic thinking block we trade for another fire drill. The hard conversation we push to next week.

Nobody notices when you skip practice. But practice is where championships are built.

Hyer's eight. He won't remember every detail. But he'll remember that showing up was the expectation, not the exception. And that the rest of the day was his to enjoy because he earned it.

What's the "Saturday morning practice" you keep letting yourself skip?

"Not sleeping isn't a badge of honor."

That's what one of the dads said to three eight-year-olds this morning, picking up his son after a backyard campout at our house. The boys were bragging about staying up all night. S'mores by the fire pit. A midnight raid on the Chips Ahoy. Xbox until sunrise.

To say they had a blast would be an understatement. All things eight-year-old boy.

And I loved every minute of it. They need these experiences. They need this fun. They need to enjoy being eight.

But that one line from his dad has been sitting with me all morning.

Because I've worn that same badge. The 80-hour weeks. The "I'll sleep when it's done." The quiet pride in being the last one still grinding. I told myself it was dedication. It was really just identity built on outputs instead of outcomes.

I've wrestled with this. I still do. Constantly. Shifting your identity from doing to being is not a lesson you learn once. It's one you keep relearning.

That's maybe what I appreciate most about these moments with Hyer. I get to lean in and learn from him. To reflect on the badges I've worn, and am still wearing, that no longer serve me.

Hyer's crashed out now. Well deserved and much needed. I wouldn't trade last night for anything, and I know he wouldn't either.

That reframe changed how I lead. And how I delegate.

Why Refusing to Ask for Help Might Be the Most Selfish Thing You Do

I am not ashamed to admit that I have been overwhelmed this week. This morning my growth accountability partner and I were texting back and forth so I could recenter.

To be clear, I don't see this as a weakness. That's the work necessary for growth.

He passed along a picture his 10-year-old son had made. The kid had written out his own ideal week in a notebook. Time-blocked. Every responsibility accounted for. Just like his dad does.

When his son realized he'd shared it, he was embarrassed. Thought it was nerdy.

I couldn't be prouder of my son, or my friend. 

Here's the thing: his son wasn't taught to do that. He watched his dad do it, and it became his normal.

That's how behavior cascades.

We spend a lot of time thinking about the systems we're building, the goals we're chasing, and the habits we're trying to form. But what we're really doing is setting a standard for everyone watching.

Your team is watching. Your kids are watching. The people you lead are taking cues from what you actually do, not what you tell them to do.

This works in both directions.

When you're reactive, they learn that being reactive is acceptable. When you plan your week with intention, they learn that planning matters. When you ask for help when you're overwhelmed, they learn that's what leaders do.

Everything we do for ourselves manifests in the behaviors of the people around us.

We don't always see it happening. But it's always happening.

What behavior are you modeling right now that you'd be glad to see reflected back?

A handwritten ideal week schedule in a notebook, created by a 10-year-old child. Monday and Tuesday pages are visible, with time-blocked activities including basketball, homework, stretch and workout, ballet, feeding the dogs, and bedtime routines. A reflection of a parent's planning habits being naturally adopted by their child.

If everyone around you thinks like you, you’re not leading. You’re echoing.

You can’t make strong decisions with one lens. When your team all shares the same background, perspective, and worldview, you are unintentionally limiting the quality of your thinking.

Better decisions come from tension. From contrast. From diverse interpretations of the same information.

If you want sharper insight and stronger execution, get more perspectives around the table.

How about you - have you seen this happen?

Hyer didn't want to do it.

He stood at the kitchen counter, markers in hand, staring at a blank poster board like it owed him something. Third grade means multiplication tables. There's no shortcut. You just have to learn them.

So he and his mom built the board. Made the flashcards. He pouted through most of it.

Then something shifted. He stopped complaining and started filling in numbers. Checking himself. Starting over when he got one wrong. The kid who wanted nothing to do with this an hour ago was now fully locked in.

I've seen that same pattern in leaders I work with. Not with multiplication tables. With the work they already know needs to get done. The process that keeps getting bumped. The conversation they've been circling for months. The system that would fix the bottleneck if someone would just sit down and build it.

We avoid it because it doesn't feel strategic. It feels tedious. And leaders at a certain level start to believe their job is only to think big thoughts and delegate the rest.

But some work only you can do. And avoiding it doesn't make it go away. It just makes everything around it harder.

Hyer's going to use those multiplication facts for the rest of his life. He couldn't see that from where he was standing. He just knew it was boring and he didn't want to do it.

I’m celebrating the milestone of hitting 50 episodes of Leadership Unlocked and what better way to celebrate than responding to one of the questions I used to get asked the most. 

If you've ever emailed with me, you might have noticed that I sign every email with a lowercase ‘d’. 

Here’s why it matters to me.

Years ago, Greg Camp shared this with me: “I sign my name with a lowercase ‘g’ not because I’m lazy and not because I’m in a hurry. It’s a subtle reminder to myself when I do this that I’m a lowercase person to the other person that I serve.”

That rewired something in me.

A lowercase letter won’t fix a broken culture. But it keeps me honest about my posture, especially when pressure mounts.

Servant leadership isn’t what you say at the podium. It’s what you practice when nobody’s watching.

Through the years, I’ve watched talented people get derailed by the same missing trait.

Not strategic thinking. Not work ethic. Not technical mastery.

Self-awareness.

On this week’s episode of Leadership Unlocked, I sat down with Liesl Chang - founder of Comeback Goods, who built logistics infrastructure at Zipments and Casper before turning operational problems into venture-backed solutions. The conversation hit me harder than I expected.

Here’s what stood out:

A random conversation changed her trajectory. She pitched an idea to a colleague. He said no. Instead of walking away, she stayed curious. Two hours later, that “no” opened more doors than any pitch deck. Why? Because self-aware people build relationships that talent alone can’t.

“Always follow up” isn’t networking - it’s character. The busiest, most respected leaders share one habit: they always respond. Even if it takes time. That reliability compounds into trust. And trust becomes your competitive advantage when complexity increases.

Her father’s wisdom still guides her: “Every kid should work a service job because it teaches you how to treat people.” Simple insight. Profound impact. When you’ve been on the receiving end of poor treatment, you develop empathy that shows up in every interaction.

Self-awareness isn’t soft. It’s the foundational trait that makes everything else work - or fall apart without it.

And I understand it. When performance dips, the instinct is to tighten the grip.
But here is what I keep seeing: the tighter the grip, the faster the best people leave.

Dawn Grooters figured this out under conditions that would have broken most leaders.

After losing her 11-month-old son, she rebuilt her career from home - one phone call at a time - and discovered that authentic human connection was not just the right way to lead.

It was the most effective way to sell.

She built an entire inside sales system on that principle. And the results followed.

I’ve been thinking about a question Mo Fathelbab brought up during our podcast recording: 

“What conversation are you avoiding that everyone knows needs to happen?”

That question punches hard.

As leaders, we tell ourselves we’re “being strategic” or “waiting for the right time” or “not wanting to derail momentum.” 

But what we’re really doing is letting dysfunction compound because we haven’t built the structure for honest conversation.

Mo spent nearly three decades creating spaces where CEOs can tell the truth without destroying relationships. He’s facilitated executive offsites for multi-billion dollar companies, trained thousands of leaders across 30 countries, and literally wrote the books on building peer forums that transform organizational culture.

In our latest episode of Leadership Unlocked, he shared how a CEO once emailed him after a particularly difficult executive offsite and said, “Many things that were raised yesterday have been simmering for months, in some cases for years. It was the first time the group had a forum to address them safely and constructively."

The issues existed. 
The solutions were available. 
What was missing was the structure to communicate kindly.

The loneliness leaders feel at the top isn’t because the role is inherently isolating. It’s because we’ve built cultures where being honest feels like career suicide. Modern leadership offers a different path.

I was on a call recently and asked someone what the best leadership wisdom they'd ever received was.

This is so incredibly true. One of my favorite sayings, and one every single one of my clients and teams that I work with comes to expect, is, "When you're tired of saying it, it's only starting to sink in." Saying the same thing over and over again in every channel to create connection and meaning for every team member is so powerful and so under-leveraged.

I work with a CEO who runs an 850-person company. He's one of the most effective communicators I've ever seen.

His secret isn't saying something brilliant. It's saying the same thing everywhere:
- Bi-weekly town halls
- Internal newsletter
- Dedicated Slack channel
- Regular AMAs
- Office visits across locations
- LinkedIn

Six channels. Same message.

He told me something that stuck: "By the time I'm sick of saying it, my newest hire is hearing it for the first time."

Most CEOs do the opposite. They say something once and assume it ripples & persists. It doesn't.

No single channel reaches everyone.

The question isn't "Am I communicating enough?" It's "Am I communicating the same thing in enough places that it actually lands?"
