Yesterday I introduced Nonviolent Communication (NVC) as part of the 𝐉𝐨𝐲 𝐢𝐧 𝐖𝐨𝐫𝐤 𝐂𝐮𝐫𝐢𝐨𝐬𝐢𝐭𝐲 𝐂𝐨𝐥𝐥𝐞𝐜𝐭𝐢𝐯𝐞, a series this year focused on psychological safety.

NVC is deceptively simple in theory.

Observe without judgement. Identify feelings. Name needs. Make a request.

But what became clear today was where the real difficulty lives.

It's not in learning the framework. It's in having the conversation at all.

Because the moment something feels threatening, the nervous system moves to protect. Judgements arrive fast. The urge to be right, to be heard, to correct. That takes over before the framework gets a chance.

And underneath that: the fear of how the other person will react.

That fear is often what stops the conversation happening in the first place.

The shift that matters isn't a technique. It's an intention.

Coming back, again and again, to wanting to connect with the other person. Not correct them.

When that intention is present, something changes. People listen differently. They start to wonder what the other person might be feeling, what they might need. Empathy stops being a concept and becomes something you can actually feel happening.

In an increasingly polarised world, conversations where all needs matter are quietly radical.

That's not idealism. That's what psychological safety actually makes possible.

Today I ran the first Wellness Cloud Men's Group session.

The theme was navigating stress, overwhelm and life pressures.

But something happened by the end that I didn't plan for.

The men in the room came from different worlds. Different pressures, different contexts, different ways of carrying things. What they shared was a quiet recognition: that they'd each been experiencing their own version of the same thing. And that knowing others were out there, living something similar, mattered more than they expected.

What also became clear was how much a space like this is simply needed. Not to fix anything. Not to perform. Just to show up as you are, around other men who are doing the same.

We worked with the body budget as a framework for understanding stress and resilience. And by the end, one of its five foundations became the lived experience of the session itself.

Co-regulation.

The nervous system doesn't settle in isolation. It settles in the presence of others whose systems are also settling. Safety is contagious. Calm is contagious. That's not a metaphor. It's how we're built.

Nobody taught co-regulation today. The room did it.

I'm already looking forward to the next meet up.

Misunderstandings at work rarely start with bad intent. They usually start with pressure, assumptions, and conversations that move faster than our capacity to stay present.

I will be introducing the four steps of Nonviolent Communication. Observation, Feeling, Need, Request. A simple structure that helps slow conversations down and bring more clarity to what is actually being said.

I will add a little depth to each step by touching lightly on some of the contemporary neuroscience behind it, but the focus will stay practical and usable.

For years, I explained difficult leadership moments through fight, flight, freeze.

It was the model most of us were taught.

A threat shows up. The brain reacts. The body follows.

It helped people feel less ashamed. It gave behaviour a biological explanation.

But over time I started noticing something.

The leaders I work with were not being “hijacked” in a dramatic sense. They were narrowing.

Subtly.

Their tone shifted. Their flexibility reduced. Their certainty increased just when complexity was needed.

And the threat model didn’t fully explain that.

What changed for me was reading the contemporary neuroscience of Professor Lisa Feldman Barrett on constructed emotion.

The argument is not that the brain simply reacts to a trigger. It predicts. It uses past experience, current sensation, and context to construct what we then experience as emotion.

That sounds academic. It isn’t.

It means behaviour is shaped before we are aware of choosing it.

It means what looks like overreaction is often a prediction running fast under load.

And it means insight after the fact rarely changes the next moment.

I kept hearing versions of this in coaching conversations: I’m reacting in ways that don’t match who I want to be.

Not because someone lacked values.

Because their internal capacity was thinner than they realised.

Once I understood emotion as constructed, not discharged, the work shifted.

Less focus on controlling the reaction. More focus on what the system was predicting. Earlier attention to state.

Behaviour follows state.

That shift changed how I work with leaders.

It also made me more cautious about simple models.

Not because they are useless.

Because they are incomplete.

If you’ve ever replayed a moment and thought, “That’s not who I want to be in situations like this”, you’re not broken.

You’re human.

And the timing of awareness matters more than the strength of intention.
