I spent November wearing two hats: building Black Friday for clients and surviving it as a shopper.

The results couldn’t be more different.

Part 1: Inside 4 of our best-performing stores

4 stores, 4 stories of Black Friday.

Here are our 4 best stores in November, anonymised.

- Company #1: A 60% off equivalent of a high AOV tech + SaaS product through a price comparison.

- Company #2: Collectable-based apparel brand with a 25% sitewide offer and up to 70% off selected items.

- Company #3: 40% sitewide + free gifts with orders over $150 for a hair-tech / styling brand.

- Company #4: 30% sitewide + gift on orders over $200 for an everyday premium cotton brand.

4 tactics we used behind the scenes:

- We didn’t kill the pop-up. We switched it to: “X discounts left for Black Friday” instead of hiding it.

- We compared products against each other. For people choosing between styles, features, or novelty, we educated them in-store, not on Google.

- We launched products and bundles that gamified savings. Some were revealed only after purchase to reward buyers and increase AOV.

- We made every flow speak Black Friday. All key flows were updated to reflect the offer and retarget hard (up to 3 emails a day) without confusing people.

Part 2: The consumer view (why I didn’t buy)

While clients were having their best month, I was just trying to buy… an ergonomic chair alongside 10 more things I've been delaying for months.

Here are 4 obvious Black Friday decisions that made me not buy and made brands look worse in my eyes:

1. Wholesale logic for retail buyers.

“Buy 2, get X off. Buy 3, get X+10. Buy 5, get X+30.”

I’m not a reseller. I wanted one good chair, not an inventory problem.

2. Black Friday only in early November.

If your “Black Friday” is Nov 1-14… why would I trust you not to run something better on the actual weekend or Cyber Monday?

3. Black ‘month’ with no escalation.

If everything is on sale all November, I’m trained to wait. 
You’re burning margin early and teaching me not to act when demand is highest.

4. No new collections or products.

This is the worst for me. 
It feels like you’re clearing old stock or slow with innovation, so I go check what your competitors are doing.

Scammers be scamming hard my team, glad I picked a smart bunch.

When email is working “okay,” most brands live with it.

perfectwhitetee, an 8‑figure women’s apparel brand, couldn’t.

A loyalty tech issue let bots bomb their Klaviyo account, and email revenue dropped 50% in a single month. Their existing agency had doubled their revenue before… but couldn’t fix the deliverability mess, even after 5–6 weeks of “we’ll figure it out.”

Johnny Hickey (CMO at Perfectwhitetee) brought us in.

What we did over the next ~12 months:

- Isolated and fixed the bot + deliverability issue
- Rebuilt flows, segmentation, and testing under our Hourglass LTV framework
- Rolled out initiatives like reply‑to‑buy SMS on top of a stronger email backbone

Results:
- 12‑month CLTV up ~60–70% from an already strong, previously static baseline
- Their most profitable month ever, nearly matching last year’s Black Friday revenue with less discounting and lower ad spend
- A major email agency declined to sell an audit because “the account is being run very, very well”

Klaviyo looked inside and said the same thing, even consider it a case study on their website.
