I epic failed dozens of 2025 goals...but we 3X'd Breaking B2B revenue so not all bad. Here's the UGLY and GOOD from 2025:

THE UGLY.

- No way near my 8k youtube subs goal (2,665 atm)

- Business is still dependant on me to run. Its not far off though. We just hired another strategist and working to nail this by end of Q1 2026

- Made tonnes of operations and a couple hiring mistakes, all on me. Thankfully we now have Fred leading the way for ops and helping me hire (my weak point).

- Set myself a goal to double MRR by this time next year

THE GOOD.

- This time last year we were $50k MRR. Now 3X that.

- Breaking B2B is becoming known and recommended in communities like Exit Five and at in-person events

- Taking YouTube seriously for 12 months is paying off with inbounds trickling in and strengthening our funnel

- SEO/AEO still driving inbounds

- Had solid success with well known folks in SaaS and running their SEO/AEO in public (cheers to Adam Robinson & Adam Holmgren)

- Having fun with our marketing e.g. we just flew to Budapest for a weekend to shoot 7 youtube videos and meet Samu. A few months before we did a Nickelback spoof b2b video and in the summer I went to London with a "AI Killed SEO....if you're doing it wrong" billboard on me.

- We are getting closer and closer to nailing our 5% extra each week for all clients (above and beyond their SOW) e.g. value add loom ideas for their site, quick wins, other marketing ideas etc.

Breaking B2B podcast just turned 6yrs old...I’ve interviewed 471 marketing leaders & founders. Here’s my 8 biggest takeaways:

1. Customer research before anything.

Before content, ads, or messaging, talk to customers. Interview recently won and churned clients. Ask what they struggled with, what problem cost them money, what competitors they looked at, and what made them choose you. Record the calls. GPT the transcripts for patterns and common replies. Use their exact words in your website, ads, and sales calls so you stop guessing.

2. Organic growth is a must.

Ads keep getting more expensive. SEO and AEO build long-term moats. Go after buyers who are ready now. Create pages for searches like competitor alternatives, pricing, and best software for a niche. Build better pages than what already ranks. These pages drive pipeline quick as 90 days.

3. Show pricing.

Hiding pricing brings poor-fit leads. People want to know cost before a demo. SaaS companies should show clear tiers. Service companies should show ranges. Pricing pages can also answer common questions, video testimonials and speed up sales cycles. You get fewer leads but better buyers.

4. Track the full funnel.

Leads do not equal revenue. Follow deals from first call to closed won. Look at which channels create real sales, not just signups. Double down on what closes and cut what does not (after a fair test).

5. Product-led content wins.

Most content never shows the product. Revenue driving content does. Be useful and show how your product fixes the problem. Use examples, screenshots, and real use cases. Teach, then show the solution. Ahrefs are masters here. Check their blog.

6. Build a media engine. 

At Breaking B2B most of our long form linked posts and breakdowns fuel long form YouTube scripts. We then chop up and distribute on LinkedIn and the newsletter.

7. Founder brand.

Build in public. Share what is working and what is not. Share wins and mistakes. This builds trust fast and attracts buyers who already believe in you. SEO / YouTube / LinkedIn is working as a deadly trio for us at Breaking B2B to drive pre-sold inbounds atm. 

8. Speed beats slow giants. 

Big companies move slow. I’m talking months to approve and publish content at the enterprise level. Small teams move fast. Publish faster. Test faster. Act on customer research. Speed helps you steadily steal market share for underserved segments. Especially in SEO/AEO.

Feb 2024 I started Breaking B2B. Cold calling every day to get meetings…22 months later, here’s the journey so far from day one to now:

Launch the website.

Get our SEO engine chugging.

Cold call each morning meanwhile.

Next linkedin organic started kicking in from posting every day.

Built a simple cold email system and got a couple clients.

Started ranking w/ SEO for money keywords.

Then realised our writer used full AI for our site content and I didn’t check it as was too heads down on outbound.

Lost most of our SEO.

Cold email system burnt out.

Ran the Breaking B2B podcast every week.

Guested on niche relevant shows most weeks.

Send the newsletter out most weekdays. 

Picked up a couple clients from both.

Re-built our SEO engine from scratch with Fred’s help.

Got to $50k MRR.

Was busy running sales calls so stopped called calling.

Ramped up our SEO/AEO.

Took YouTube seriously.

Had cashflow to take a few small marketing bets.

Ran LinkedIn ads.

Sorted some niche influencer partnerships.

One paid off nicely.

Built out our team of trusted contractors and writers.

Churned a couple clients.

Learnt from the mistakes. 

Worked on over delivering for every client. Every week.

Started getting more word of mouth reccos and community reccos.

Plenty of long nights and days fighting fires and learning the hard way.

Blessed to have a solid team doing the real work.

Family understanding of the hrs it takes. Supporting the highs and lows.

And clients trusting us to deliver organic growth.

22 months in we have steady growth and big targets of 300k MRR for year 3 going into 2026…

…And this barely shares 1/4 of the journey so far.

Work out what dream clients search when:

- comparing options
- looking to solve an expensive problem

Start with the lowest difficulty search terms that have high sales intent.

Create the best possible page of content that hits what the prospect wants to see.

Backed by customer research. With basic technical SEO.

Position your solution as the painkiller with plenty of proof.

Repeat.

Earn backlinks and brand mentions from sites that are cited well on AI search and google organic.

Simple, not always easy.

But thats how you drive mindshare and pipeline from your ICP.

Making top organic posts thought leader ads and serving them to site traffic from all above activity.

Also targeting cold ICP.

6. Deliver 5% extra.

We’re working to systematise an at least weekly value-add on top of our usual monthly works for every client.

One thing I hate about the SEO industry is pointless month long technical audits to collect cash.

We’ve just shrunk our onboarding flow to start executing on a game-plan one week from sign up.

Then we work on audits / reviews if needed whilst making progress to drive pipeline.

I still wanna speed this up.

A SaaS CEO recently posted LLMs can’t be influenced with strategy or tactics. I 100% disagree. Here’s 10 steps to crush AI search visibility and pipeline:

His point was more that it was all down to building a brand years ago, which is definitely a big advantage for mature, well known brands.

But, that’s not the only way to get AI searches mentioning your company and driving pipeline from dream clients needing your solution.

Especially in B2B/SaaS where we operate.

Here’s 10 actionable steps…

1. Define your money keywords.

Map out every way a dream client could search for your solution when ready to speak to sales now.

At a high level in SaaS that’s:

“best X software/tools/platform”
“X for industry”
“competitor alternatives/pricing/reviews”
“competitor a vs competitor b”

And a variety of others.

We use Ahrefs to help here.

Ignore the top funnel traffic trap.

Prioritise lower search volume and low difficulty at the bottom of the sales funnel.

This is gonna rank and drive leads fast when done right.

2. Build & upgrade your money pages. 

Search your dream keywords on Google & LLMs and see what kind of content shows up or gets cited.

Is it a listicle article, landing page, jobs to be done article, or something else.

See if you have pages ranking page 1 but not top for a quick win with a refresh.

3. Blow ‘em out the water. 

Once you’ve researched what top-ranking pages are doing, figure out how to blow them out of the water. 

Leverage unique research, sales call Qs, plenty of social proof and feature ypur product as the painkiller and solution.

4. Most technical is a waste of time.

(Until you get to 1000s of pages).

Sort any big technical issues, but don’t obsess over technical. Get focus keyword in URL, meta data, H1 and sort internal links. Not a tonne more.

And of course fast loading times.

5. Earn that rep.

Build quality backlinks & brand mentions for $0. 

Get featured in podcasts and articles, and make sure they link back to your website. 

Earn top 3 placements & brand mentions from “Best X software” listicles for your category.

This gives you an insane boost in LLMs and the backlink helps classic organic search.

6. Speed is your advantage.

Quality matters, but speed is a competitive advantage. This is your superpower over the slow moving giants in your niche. 

7. Craft pages to convert. 

Design and UX backed by customer researched copy to resonate with ICPs makes a big difference. 

8. Great SEO is knowing good b2b marketing.

Leverage sales calls, CS calls, and customer research to make your content as relevant as possible to dream clients jobs to be done.

9. Keep improving. 

Publish fast, and revisit your content 3 months later to make improvements. 

10. It's part of the b2b ecosystem. 

YouTube, LinkedIn, Reddit etc. all improvements in brand awareness will lead to more successful SEO. Ecosystem thinking is the b2b winner.

If I was a SaaS CMO wanting to crack AI search in 2026. I’d obsess over controlling the narrative with these 7 steps to drive pipeline in 90 days:

1. Start where you win already

Drill down into the top aspect of your product & industries you serve best and use cases that you have sold well into historically, solve expensive problems for and have demand for.

2. Build a moat like no other

Map out every way that a prospect could search for your offering, compare vendors/alternatives, look for use cases/integrations etc. when they are in buying mode for our solution.

3. Craft and improve

Build pages for each of the above. Look what type of page (article, listicle, landing page) ranks already and blow it out the water. Fuel your page copy with customer research, unique stats product visuals, proof points, or reporting and address tough questions from sales calls. Ensure each page goes into detail and is chunked up (e.g. for use case or industry pages to serve up niche specific content that can be served in LLMs). 

4. The cheat code for LLMs (listicles)

Find every website “Top X software” listicle for your niche. Reach out to the author of each and offer them a sweetener to include your brand (and a backlink is a bonus).

You could offer to have them on your own listicle, offer a podcast slot, service exchange, social shoutout, etc. Some are pay to play. Many are up for value trade.

Make sure you build your own listicles for each competitor alternative term, best X software term, etc. Again craft yours to blow current pages out the water and chunk up to be easily digestible for LLMs on searches into offering/use cases etc.

5. Leverage past media

Find an exec from your team that’s done a lot of press, podcasts etc. Put their Linkedin profile url into an SEO tool. Reach out to all relevant sites citing them that did not give you a brand mention or backlink to amend article. This is a huge quick win.

6. Control the narrative

Google & LLMs love to cite Reddit and Quora. Start being helpful on relevant threads. Only mention your brand where it’s relevant. Start guesting on the top podcasts in your industry. Focus on a useful show for your ICP. Ask hosts to mention your brand and a backlink in the published article. If you can do all this and have resources for your own YouTube channel and podcast great, if not, prioritize the above tasks.

7. Speed beats slow moving giants

Do all the above with speed and you will chip away at giant slow-moving competitors. They have slow approval processes with layers of management, legal etc. Speed will be your unfair advantage.

Here's 13 simple steps to drive sales pipeline on reddit:

Taken from my recent interview w/ Olena Bomko.

1. Know the rules

Read the rules of each subreddit before you post. Some let links. Some do not. If you break rules, you can get banned.

2. Be open about who you are

If you work at the company, say so. People trust that. Do not hide it.

3. Make a MONEY keyword table

List 1: Words to track. Your brand name. Your product type. Your main jobs or uses. Your rivals.

List 2: Subreddits to join. Small niche subs. Big subs. “Build in public” subs. Note the rules for each.

List 3: Posts that already show up in search. Google your brand plus “reddit.” Also check chat tools that cite Reddit. Copy those links. See where you can add a helpful reply.

4. Set alerts for money keywords

Set alerts with F5Bot. It emails you when your words appear on Reddit.
Add two step sign in. Do not use a VPN. New accounts need some age and karma to post.

5. Start with social listening

Watch for your words.

When someone asks for help your tool can give, reply with a clear answer. If allowed, share your tool/saas/service. If not, still help.

If someone has a problem with your brand, answer fast. Be kind. Try to fix it.

6. Use the 9-to-1 rule

Nine helpful posts. One light self-promo. Helpful means answers, tips, and real stories. Do not push.

7. Win trust with comments

Find posts in your niche. Add short, useful notes. Share steps. Share what worked and what did not. This is the easiest way to start.

8. Share proof from happy users

Ask a happy customer to reply on threads that ask for saas/tool/service reccos. This is honest and strong.

9. Run a simple AMA

Host an “Ask Me Anything” in a subreddit that allows it or in your own. Share who you are. Answer real questions.

10. Think about a community

If you have time and resources, build your own subreddit. Set clear rules. Post weekly tips. Handle spam. It is work, but it can be your best channel.

11. Help searchers find good answers

Look up “best [your tool/software/service type] reddit” on Google and in chat tools. Join the top threads with clear, fair info. This helps those tools cite your post later.

12. Watch pricing chatter

If you hide prices on your site, people will still talk about them. Decide if you want to share clear pricing on your site. If not, be ready to answer on Reddit.

13. Avoid tricks

Do not fake votes. Do not run many accounts to talk to yourself. Do not buy karma. These get you banned. Your links can get blocked site-wide.
