Hearing founders pitch on podcasts is the most underrated messaging class you can take.

I was listening to someone introduce their company recently. 

He said:

*"We are a vertically integrated AI infrastructure provider, which means we do everything from the hardware..."*

And on and on. 

It almost always happens in two steps.

The first part, "we are XYZ," is them trying to define their category. The "which means" is them trying to explain what they actually do.

But do you see what's missing?

Value.

What's in it for the people they help?

Instead of clearly explaining who they help and how, they default to what they are and what they do. Classic feature-oriented messaging squeezed into a 30-second pitch.

And it's clunky as hell.

What if they'd said something like:

*"We help AI-native companies scale their compute infrastructure, so they can focus on building their models, instead of managing massively complex hardware."*

Way better, more human, and most importantly, more useful to the person listening.

Next time you're pitching yourself (and this is a note to self too), ask the one question most founders skip: what's actually in it for them?

Loved running yesterday's Connect To Market lightning talk and roundtable with the amazing Casey Cheshire 🎤 and Paul Jones, thanks for the opportunity to nerd out on messaging and copy with some incredible marketing pros.

We talked all about message-market fit, and how to go from strong positioning and messaging foundations to copy that converts (and why simply focusing on the copy often doesn't work).

Most of us are using AI like a GPS.


"Tell me the right answer." "Give me the best headline." "Write the landing page."

GPS mode assumes you know the destination, the map is accurate, and the route is stable. Just plug in the address and follow the turn-by-turn directions.

But that's not how good strategy works. The map is almost always opaque. The terrain keeps shifting. And sometimes the destination itself is the wrong one.

What if we used AI more like a compass instead?

A compass doesn't give you directions, but simply an orientation. You still have to read the terrain, make the calls, decide when to push forward and when to change course.

Compass mode means you bring your real data, your research, your strategic thinking to the table first, then you use AI to expand and deepen your perspective.

When your average 13 year old can spin up a SaaS with their new Claw bot, what we’re left with is our skill and preparedness in navigating uncertainty.

We’re getting worse at thinking from first principles.

For how controversial he can be, Michael Saylor is someone I follow not only because of how obsessed he is with one single thing (Bitcoin), but because he thinks from fundamentals.

On a podcast recently he shared a simple view on product:

Take the tech → package it simply → give it to the public.

And I love this analogy he used: 

“How many people want to study petrochemical engineering for 10,000 hours and then set up their own oil refinery in their backyard? Or their own nuclear reactor? Nobody. How many people want free electricity forever? Everybody.”

It sounds ridiculous, but that’s the point. It forces you back to what people actually want.

This is the same work we’re doing when we’re creating messaging *from* our customers perspective (vs from our own). We’re reminding ourselves of what the fundamentals they care about really are.

The samurai who survived were the ones who didn't celebrate after the swing.


There's a word for that posture: *zanshin*. Remaining mind. The state of relaxed awareness that persists after the action, when you’re still locked onto what matters.

A lot of people think it's an ancient principle passed down through texts.

It wasn't. It evolved because warriors kept making the same mistake — landing a strike, dropping their guard, and getting killed by the counterattack. So schools started codifying it as a corrective: “stay ready, don't let the win make you sloppy.”

Right now, AI is handing marketers a lot of wins, more, faster copy. More, faster research. More, faster everything. But in slow motion, a lot of us are making the same mistake.

The tools seem to work, we ship a ton of stuff, and let our guard drop.

Very few stop to ask: does this message actually resonate with a real human who has a the very real problem only we can solve this way?

With a Zanshin approach I want to knowing *why* I’m swinging in the first place, so I can stay present enough to notice if it worked. And then iterate on it if it did.

Experiment freely, try everything and let AI speed things up, but keep your focus on the thing that doesn't change: message-market fit and the psychology behind it.

In the agentic era, you have to care about the process of trying to win more than the win itself.

When things change every single week — new tools, new fads, new ways of working — trying to keep up because you want to win at every single one of them is futile.

What if we learned to love playing the game more than we needed to finish it?

When I spent 170+ hours completing every Fallout 3 mission and uncovering every point on that massive map, what I actually cared about was the journey. The freedom. The exploration. Once I finished the game, I was left with this weird emptiness.

It's the same with AI tools. Unless you learn to appreciate the time you spend playing and experimenting with them, you won't get to your goal either.

I like how C. Thi Nguyen frames it in his book “The score”:

"There are two very different motivational states in which we can play a game. There's striving play, and then there's achievement play. The achievement player is trying to win because they actually value winning. The striving player doesn't actually care about the win, deep down. They're only trying to win because they value the struggle. The achievement player cares about the win itself; the striving player cares about the process of trying to win."

If you want AI to work for you, be a striving player.

(And yes, while writing this I asked Claude Cowork to generate a LinkedIn content analysis report which feels very meta 😄)

The most surprising part of this conversation wasn’t that 100% of the code is now written by AI.

It was the claim that even context engineering might not matter much going forward.

Boris reframed the whole thing:

"think about how do you give the model the tools to do things. Don't try to overcurate it. Don't try to put it into a box. Don't try to give it a bunch of context up front. Give it a tool so that it can get the context it needs. You're just going to get better results."

I've found it super interesting and not a lot of people are talking about it. If agents develop their own "judgement" about what information they need to make better decisions, what we're left with is literally just initial planning, orchestration, and closing the feedback loop.

Words matter.

But words alone don’t convert.

It’s the idea behind them — the creative leap, the subtext, the feeling they trigger — that makes someone lean in. Creativity isn’t decoration. It’s the engine of communication.

Every competitor's homepage is telling you their positioning strategy. You just have to know how to read it.

I do this exercise regularly for clients and for my own positioning work. Pull up a competitor's site (for those who come up in deals so you know they’re at least doing something right), and within 15-20 minutes you can map out who they think they're selling to, how they want to be perceived, and where the gaps are.

Here's the framework:

1. Start with the value proposition.

Read the full above-the-fold experience. Headline, subhead, CTA, supporting proof.

What outcome are they promising? Who are they promising it to? And how aware does the reader need to be for this to match the conversation they’re having in their heads?

Example: "the #1 platform for X," → they're assuming high awareness + you already know the category. If they lead with a pain point, they're casting a wider net (problem aware), which tells you how they see their market.

2. Read the navigation.

The nav is a positioning cheat sheet most people ignore.

Do they have persona pages? Solution pages? Industry pages? The way they slice their nav tells you who they think their best-fit buyer is.

Also notice the language. "Platform" vs. "Tool." "Solutions" vs. "Products." These choices signal where they want to sit in the market hierarchy.

3. Name the market category.

Based on what you've seen, what category are they planting their flag in?

Some companies are clear: "The CRM for scaling startups." Others are deliberately (or unintentionally) vague. When a competitor avoids naming their category, they either haven't figured it out or they're afraid the comparison won't favour them. Both are useful to know.

4. Extract 3-4 value themes.

Scroll the full homepage and look for the repeated claims. Not features at first, but the themes underneath the features. Every strong homepage returns to 3-4 value themes. Speed. Simplicity. "Built for enterprise." "Designed for non-technical teams."

Write them down. Then ask: “how do they “enable” these outcomes?” This is where features come in. 

And bonus: “are these about the product, the experience, or the outcome? That's where they think they win.

5. Synthesize into one statement.

Take everything and phrase it simply: what do they do, who do they do it for, and how are they claiming to be uniquely better or different?

If you can't easily phrase it, their positioning isn't clear, which is your opportunity.

If you can phrase it and it sounds a lot like yours? That's a different kind of problem. One worth solving soon.

Sales calls and customer interviews are a great way to get intel, but this (along with review mining) is a very quick 80/20 analysis anyone can do before diving deeper.

Pick one competitor this week. 

Spend twenty minutes with their homepage and you'll learn more about your own positioning than you expect.
